How to GET Feedback When You Are the Leader

Without consistent feedback a manager operates blindly. When you are the manager, it can be down-right difficult to get candid critiques or compliments that are not coated with ulterior motives or filtered by fear. Your team does not want to tell you something that might put them on your “bad side”, so they choose to tell you that which is more likely to land them on your “good side”.

Getting honest-to-goodness feedback from reports is not as easy as one might think. Yet, here is the thing: it is pivotal to a leader’s success and development. Not only that, but it is also necessary for a team’s success and development. The better the manager becomes, the better the team becomes. Exceptional leaders live this out; they know that it is their job to request feedback.

Hearing the feedback

Most leaders wait to see if feedback comes their way; not only that, but typically, they hope it does not. If it does, it forces them to act or be accountable – in ways that they never really wanted. Controlling leaders do not want it and shut it down when it comes. One sales executive told me he had an open-door policy. Later that week, I noticed a sales manager go in his office. I overhead the executive yell: “Why are you interrupting me over this? If you cannot handle it, I will find someone who can.”

How to GET Feedback When You Are the LeaderIf you are wondering which camp you belong to, ask yourself now: What have I done in the last week to solicit feedback from my direct reports? Requesting feedback is ACTION-ORIENTATED. You must do something if you want to know what to do better. Are you worried that the report of your reports is not going to be all that remarkable? That is understandable.

The great news is that just by asking the questions and valuing the answers you are communicating a whole different kind of message to your team. You are becoming a better leader just by asking for their insights. Do you see how simple this is? This takes a lot of courage and humility, but it is leaps and bounds above any other feedback soliciting approach. ASK and LISTEN. Keep encouraging your team to tell you the truth. Keep honoring their honesty. Keep creating a space that protects people’s opinions. If you want to become the leader your team longs to follow you need to know what it would take for them to collaborate with you. Plus, you will gain new ideas and bolster your team’s commitment to excel.

Acting on the feedback

Here is an example: Dave is CEO of a business of about 250 employees. As a leader he believes in people and their potential. So, he asks his employee team for formal feedback 2-3 times a year through individual departments meetings. Furthermore, he starts by explaining his vision and high expectations for their performance. He adds that all employees should expect the best from him, too. Then, he facilitates a session seeking ideas, and what they like or do not like about how he runs the business. In addition, he writes the comments on a flipchart, clarifies where needed and replies with thank you. Also, he schedules office hours for people to meet with him one on one or in small groups.

After a couple of weeks, Dave holds the department meetings again. This time he summarizes what he heard, entertains questions, and reviews what he will do or will not do and why. Dave’s business has employee turnover 5x below industry averages, a waiting list of people who want to work with him. He is also a leader in his market every year in sales, profit, and customer service. Robert Kiyosaki says, “Critics only make you stronger. You must look at what they are saying as feedback. Sometimes the feedback helps, and other times, it’s just noise that can be a distraction.

Pulling It All Together

In reality, managers are always getting feedback in subtle ways from employees. The key is if they are paying attention to it. By asking for feedback regularly from others (co-workers and the boss, too), listening to it and acting on it, leaders are more apt to create a culture of trust. This type of feedback increases leadership effectiveness. It will also foster a team that is more committed to becoming better in an honest and open environment.

In conclusion, soon receiving and hearing feedback will feel as natural as a wind that blows on a warm summer afternoon. Remember these words by Ken Blanchard, “Feedback is the breakfast of champions.”

21 Traits for Leading by Example: Rate Yourself

Early in my career at a seminar the facilitators talked about “leading by example.”  I asked myself, “What do they really mean by that?”  Later a couple of courses it was mentioned. Yet, none of the trainers or facilitators ever specifically said, “Here’s what it means in detail…”  So, I made it a quest to learn and define it.

Over time, I noticed that managers often had a glazed look in their eyes when I would say to “lead by example.” The phrase had become a platitude, like “communicate better.”  I added discussions in leadership meetings and coaching sessions, to hear from others and find out what they thought it meant. Eventually I made a list of traits I had learned from those experiences. Below are those traits. Why not use this list to check yourself and/or your current boss?

If you are a manager or an aspiring one, how do you know if you are leading by example? Here are 21 specific traits to benchmark yourself. Use a scale of 1-6. Mark a 1 if it is very infrequently like you, 6 means it is very frequently like you. Answer as you think others would see you, not how you would want to be.

21 Traits for Leading by Example: Rate YourselfNelson Mandela: Leading by Example

Nelson Mandela had a huge problem as President of South Africa. How could he help his country heal from apartheid and achieve reconciliation? He did it by leading by example. He stated, “Courageous people do not fear forgiving, for the sake of peace.” He also encouraged black South Africans to get behind their hated national rugby team, the Springboks. Leading by example, Mandela championed the team during the 1995 Rugby World Cup hosted by South Africa. He developed a supportive relationship with Francois Pienaar, an Afrikaner and team captain.

As a result, the team rose to the occasion and beat New Zealand to win the championship. While presenting the trophy to Pienaar, Mandela wore a Springbok’s jersey with Pienaar’s #6 on the back. This act was a huge step forward, and Mandela-leading by example as servant-won the hearts of millions of white South African rugby fans.

Pulling It All Together

I have discovered that managers who do not lead by example as described above, generally do not build strong, high performing teams. They tend to have higher employee turnover, lower customer service, unsustainable positive results, and less employee engagement. While your leadership experiences may or may not be on a national scope like Mandela, how you lead will determine your success. Without genuinely modeling the way, managers are doomed to mediocrity or failure.  Albert Schweitzer said, “Example is not the main thing in influencing others, it is the only thing.”

The DNA of a New Species of Leaders

A new species of leaders emerged in recent years. They are out there. Are you one? Revolutionary change is brewing. A radical transformation germinated from the dead works of corporate fraud and political fat cats. Employees are tired, frustrated and fed up with many of the leaders of today. Distrust and resentment reigns. According to Edelman’s Trust Barometer, more people distrust in business because of economic and social inequalities. People do not trust companies and it is becoming increasingly challenging to rebuild credibility.

Business, if not world leadership, is at a precipice. Will the old guard continue to dominate in their greedy, selfish, unethical manner? Or will employee and customers alike become even more restless, disengaged and maybe revolutionary in thought or action, and demand a wholesale leadership change?

A new species of leaders is arising. In nature, geneticists call this sympatric speciation. The professional DNA of these leaders is unique. It is not about profit, promotion, or political gain. It is about the need, and selfless service to do the right thing. Protect the planet. Feed the hungry. Heal the sick. Give jobs to the unemployed. Pay fairly. Help those in trouble. Coach. Lift up, do not leave behind. Share the wealth, do not hoard it.

The DNA of a New Species of LeadersThree People Who Define the New Species of Leaders Dan Price 

Price raised the pay to $70,000 minimum per employee at his 120-person company called Gravity Payments. Dan had always prided himself on treating people well. One day a few years ago, an employee told him, “You are ripping me off.” After hearing the person out and doing some soul searching, Dan cut his salary and raised the pay of employees. He is now a crusader against income inequality. Yahoo corporate executive Tammi Kroll quit her high paying job to work at Gravity because she said, “I spent many years chasing the money. Now I am look for something meaningful and fun.” Since Price implemented his plan sales growth and profits doubled. Therefore, his investment in people is paying off.

Arthur T. Demoulas

Mr. Demoulas is the beloved CEO of Market Basket, a grocery store chain of 70 locations and 25,000 employees in the NE United States. He was ousted as the organization’s leader a few years ago, by other members of his family who had more stock, prompting all the employees to protest and go on strike even though they had no union. Other owners wanted to close some stores, raise prices, reduce pay, and cut benefits to increase profitability. (Sound familiar?)  Mr. Demoulas paid above industry average, as well as established a retirement fund that added 15% of annual pay each year for employees. He remembers employees’ names and their sick relatives and offers higher education stipends. After an eight-month battle, he purchased 50.5% of the stock to regain control and save the company. As a result, it is thriving and growing.

Karl-Johan Persson The DNA of a New Species of Leaders

He is the 37-year-old CEO of worldwide clothing company H&M. His company is gearing their brands to looking healthy, not trendy, or skinny. They recently released a new plus-sized swimsuit line. He insists that he will allow only “sound and healthy” models. Persson’s goals are quality in the clothing line, safety, and financial stability for all employees. Consequently, he is changing his industry with cheaper quality fashion while having an ethical conscience of its impact on customers, employees, the community, and the world.

The New Species of Leaders: Pulling It All Together

In contrast, is Martin Shkreli a pharmaceutical executive. He drastically raised the price of a drug called Daraprim from $13.50 to $750. It is used to treat a disease fatal to H.I.V. patients. His antics caused a firestorm. He has been arrested but released and is battling Congress. Leaders like him focus only on bottom-lines, stock markets, or quarterly reports. They are aloof and elitist in their views of other people.

In conclusion, this new species of leaders calibrates their behavior by noble values that are in sharp contrast to the status quo. Their personal DNA is measured by their servant focus, genuine caring for others (employees, the community, and customers alike) and integrity to contribute to making the world a better place. If you are an employee, voice your opinion. If you are a leader, embrace the change or resign.

Unfortunately, it is as if people do not matter that much anymore. Today they are called human capital. Why is it that companies discount the people of things? They want to change the world for the better-for people. They use big data as a tool for  the common good of humankind not as their god.

A Good Manager Brings Out the Best in People

A good manager brings out the best in people. The classic example of the leader that “kicks butt and takes names” while caustically motivating the team is out of date. It does not work. It never did.

As Colin Powell describes in the above quote, leaders without employee problems are failures. You see, employees are not assets that you manipulate or abuse through strategic analysis or business intelligence. Employees are people. If you treat them with respect, care, and dignity they tend to do amazing things. If you do not, their resentment and resistance can derail just about any priority initiative. Consequently, it often happens this way if think about your experiences with a bad boss.  Or, consider companies with toxic or even mediocre workplace environments. For example, have you read employee comments about companies rated below 4.0 on Indeed or Glassdoor? With social media these days, bad treatment and actions go around the world in mere minutes!

Good Managers Help, not Hurt

Good Managers Bring Out the Best in PeopleGood managers are employee focused. They deliver high engagement in their teams. Their presence exudes care, integrity, empathy, and compassion. While all employees have some problems that does not mean they are bad employees. A good manager will take the time to coach an employee through their mistakes, sub-par performance, and life challenges. Who does not mess up sometimes? Don’t we say that we fail our way to success?

Too many managers lack humanity. For example, consider this comment by an executive director of a think tank in Washington. She said, ” As an employer you already have a management problem when your employee has a new child or needs to care for their ailing family member. You have to replace the person, at least temporarily. It is a tremendous pain to hire somebody new.” My, quite the humanitarian. Or the marketing CEO who called a special meeting for all key management on the Thanksgiving holiday weekend. (at an airport convenient for him)

Good Managers Partner with Employees

Instead, good managers relish problems. It gives them the opportunity to further develop the team to shine. Furthermore, they partner with employees to solve work or even personal issues. Leaders do not just focus on their reporting responsibilities. As Simon Sinek says, “Real leaders serve.”  Most importantly, the relationship is the key to significant success. Too many are forgetting this in our age of technology. The next revolution in leadership thought is about the power of PEOPLE. After all, a leader’s job is about empowering and inspiring people. This means employees and customers–not robots.

Pulling It All Together

In conclusion, problems are part of a manager’s job. Good managers lead by taking them on as a positive part of teaming up with employees. They have two goals. First, help the employee succeed. In addition, achieve the team goals. As Cheryl Sandberg, COO of Facebook said, “Leadership is about making others better as a result of your presence and making sure that impact lasts in your absence.”

E Pluribus Unum: For the People NOT the Party

E pluribus unum is a Latin phrase meaning “out of many, one.”   Most noteworthy, it implies people of honor working together for the common good.  It is what the founding fathers hoped for.  Congress adopted it as the motto of the United States with an act in 1782. However, the leadership of the US government is increasingly polarized. Gridlock rules their efforts. Partisan politics drives polarization. Nothing divides people like politics. It is sad that the divide reached a climax with the attack on the US capital January 6th 2021. Money, power, and influence are the goals. As a result, honor and service do not appear on many platforms. The faith in our government was terribly shaken.Political Leadership Gets Nastier with No Honor

Unfortunately, for the country, party attacks on one another are increasingly negative, according the Pew Research. Some recent political ads are calling their opponents terrorists. There is no honor in political attacks like that. Politicians are perceiving their adversaries as enemies. Each side claims their brand of patriotism.

So, the legislative branch of the government has the nickname of the “do nothing Congress”.  A democracy requires bi-partisan collaboration, cooperation and compromise to get important things done. That is not happening. As a result, only 15% of Americans feel Congress is doing a decent job.

E Pluribus Unum: For the People NOT the PartyDoes any of this sounds like “E pluribus unum” to you?

In addition, use of social media by the parties provokes the situation. A mass volume of tweets and posts ignite discord and extremism. This volume grows fast as people share their views.  As a result, the country ends up with severe ranges in emotion. These things divide people even more. It tends to get nasty and personal. Consequently, people’s anger explodes. They become more loyal in their points of view. Then, of course, it is always someone else’s fault or failing. Political leaders with no honor feed on this like a pack of wolves on a wounded deer. Does this inspire us to work together?

The US civil war showed what chaotic division brings. It usually ends up with hatred, intolerance, violence, and even war.

A Call for Honorable Leadership & E Pluribus Unum

Instead, give me authentic leaders. We need leaders of honor that speak of and act on unity.  This does not mean we always agree. It does mean we treat one another with respect, empathy and dignity. We listen to one another. Above all, honorable servant leaders seek what is good for the country. They do not just focus on their perspective, party or pocketbook. Certainly, politicians need take a serious personal inventory. We must maximize, “we, the people”. We must minimize, “we, the party”.  

In summary, it is time our leaders assimilate and model the words like the above by Dr. Martin Luther King Jr. And these, “May I stress the need of courageous, intelligent, dedicated leadership. Leaders of sound integrity. Leaders not in love with publicity but in love with justice. Also, leaders not in love with money but in love with humanity. Leaders who can subject their egos to the greatness of the cause.”
