When You Can’t Compete on Salary: Tech Talent On a Budget
When trying to hire developers, startups and small companies now find themselves in the unfortunate predicament of having to directly compete with the unlimited resources and mass appeal of market heavyweights like Google and Facebook. New grads are laser-focused on getting jobs with what many call The Big Four, and some grads will land. Most founders and hiring managers know they can’t match compensation, name recognition, or facilities that the big players provide, yet they do a poor job marketing themselves to talent to demonstrate where they actually can compete.
A quote on a recent Hacker News thread echoed the frustration that countless others surely feel:
I hire engineers at an academic medical center who work on really tough biomedical problems. Let’s just say that I would have to move heaven and earth to get annual percentage raise amounts that are being thrown around here. I wonder how industries like healthcare can hope to have the best people with this job market. At some point, even if you are doing work that really matters in a big way, you can’t be stupid about your career and leave money on the table. – HN user JunkDNA
The commenter is correct that the medical center’s employees are likely ‘leaving money on the table’, but this does not mean that hiring managers must resign themselves to subpar talent. A defeatist attitude leads to a host of problems down the road, and mediocre teams create mediocre products and a poor company reputation (which then makes competing for talent impossible without massive compensation packages).
My experience has put me in a position to observe candidates with multiple offers many times. Candidates don’t choose the highest bidder as often as one might expect, and once you’ve had enough conversations on the choice between Job A and Job B it becomes clear that there are several situations and characteristics that technologists are willing to take in lieu of dollars and a recognized name on their résumé.
Firms competing for tech talent on a budget should consider how the topics below influence candidates’ decisions when weighing money against intangibles, and how to market themselves to increase appeal to potential hires.
Work visibility - Many developers derive job satisfaction when they can show friends, parents, children, and significant others what they actually do. Whether they coded an e-commerce site, a video game, or even a device driver, many developers relish the ability to say “I built that“. This value gets overlooked, but it can be one competitive advantage in hiring. If a company builds a visible product, that can be a selling point.
Remote work – If you feel demand for remote work is overstated, post a remote job and see for yourself. Some of the applicant pool’s volume and quality is obviously explained by the geography barrier being lifted, but job seekers are specifically including ‘remote‘ or ‘telecommute‘ along with their tech search terms. The groundswell supporting remote work is impossible to ignore, and remote hires are often willing to accept less money (which can create other problems). If 100% remote work isn’t feasible, even implementing “Remote Fridays” may make a difference.
Autonomy - This could be defined as the ability to make decisions on tools and vendors, final say on hires, or being able to choose a machine and operating system. If autonomy is offered, it’s often worth noting.
Languages and tools - The importance of languages and toolsets became apparent to me when several more lucrative offers were rejected by candidates due to concerns over future marketability or distaste for the tools and languages. Hiring managers are beginning to appreciate the weight some job seekers place on being paid to code in a certain language, and those managers may attempt to justify using an emerging language in some production capacity for the purpose of attracting new talent.
Impact on the business - Most candidates that interview at large companies don’t expect that their contributions will significantly impact the firm’s direction or bottom line. Smaller firms offer the potential opportunity to make a measurable impact, and can use that opportunity as a selling point.
Interesting problem domains - All technical problems won’t interest all candidates, but savvy technical interview teams should learn to discover a candidate’s interests and articulate how the job will allow that itch to be scratched. For most industries, it is vital to get the candidate to look past the non-technical business (widget selling) and focus on the technical challenges (supporting 10M widget buyers). Complexities around scalability and concurrency can make a mundane business quite appealing to top talent.
People - I ask all candidates how they choose jobs, and “people” has consistently been a top 3 answer over my career. For some this means the broader company culture, while for others it is the ability to work with experts. Even at a rate above market, hiring a couple high-level talents who can act as magnets for other talent can be a wise investment if it makes future hiring cheaper and less time-consuming. Companies competing on intangibles should always put their best people in front of candidates during the process.
Reasonable hours/flexibility/vacation – It is somewhat rare for companies to advertise the length of their work week, due to inconsistencies related to events or the sobering realization that the hours are undesirable. For most companies, a reference to a week in the 40 – 45 hours may be considered a genuine draw to candidates, while under 40 is notably positive. Flex time is another perk that can make a company’s expectations more reasonable.
Equity/interest – Parting with equity is often not a founder’s first choice, but when up against deep pockets it becomes one potential equalizer.
Conclusion
Those involved in the hiring process should be aware of their company’s potential competitive advantages over the larger employers in their market. This is most important when it is impossible to outbid well-known market leaders. Tech talent does not always go to the highest bidder or the biggest name.

Counteroffers, Secrecy, and Fear
Counteroffers are a fairly common occurrence in technology and other competitive job markets, and much of what we think we know about counteroffers seems to originate from agency recruiters. Google counteroffer and we find articles with fear-inducing titles.
Check the bylines for these articles and you’ll discover that many are written by recruiters. Some agencies are so bold as to direct their counteroffer article right at the candidates they represent. Or a page of Counteroffer Facts, which go on to list things like “Your loyalty will always be questioned” (which is probably not a fact). It’s pretty clear how recruiters feel about counteroffers.
There is nothing wrong with recruiters writing articles about counteroffers. You are reading one now. Many provide ‘statistics’, while others contain anecdotes revealing the unfortunate fate of those who accepted. Spoiler Alert – In recruiter articles, those who accept counteroffers always die alone and penniless. These pieces aren’t necessarily biased or untrue just based on the source, but when recruiters are the source you need to understand one thing.
Recruiters NEVER benefit from an accepted counteroffer.¹
Counteroffers are the bane of a recruiter’s existence. Put yourself in a recruiter’s shoes for a minute. Over a few weeks you’ve identified a strong candidate, screened, set up interviews, debriefed, negotiated a salary, checked references, and an offer was accepted. You will be rewarded handsomely, as a fee might be in the neighborhood of 30K (sometimes less, sometimes more). If the recruiter is independent or self-employed, that’s a car. And then you get a call saying “My company made me a counteroffer, so I’m staying.” You just ‘lost’ a car. I’ve had it happen, and it burns.
Even if a counteroffer makes all the candidate’s wishes come true, it’s still never in the recruiter’s best interest for it to be accepted. Recruiters get paid when they get you a job with their client – not when their efforts result in a better job at your company. This is part of the reason the recruiter/candidate relationship has flaws, as the interests of the two parties are not always aligned. It’s no wonder some recruiters invest significant time in talking about counteroffers.
How do recruiters prevent counteroffer acceptance?
The best way to prevent a counteroffer from being accepted is to prevent a counteroffer from even being presented, and recruiters may take a two-pronged approach to protect their fee and the interests of their client. Here is a peek into the methods. (NOTE: These details are provided to benefit job seekers, and not as any endorsement.)
1. Find out why a candidate is considering new jobs. “Why are we talking?“ This question sounds innocuous and usually comes across as an ice breaker, yet the answers prove valuable if a counteroffer is presented.
2. Get the candidate’s opinion on counteroffer early. “Have ever accepted a counteroffer?” may come up in your first conversation with a recruiter. Candidates rarely admit that they would consider a counteroffer. If the recruiter can get that opinion in an email, expect to see that email when a counteroffer is made.
3. Tell stories and provide ‘statistics’. Many recruiters cite a National Employment Association study that says 50-89% (depending on where you find the statistic) of people who accept counteroffers will not be with the company after six months. I was unable to find any reliable source for that (date, sample size). Of the 34,000 Google hits on “National Employment Association”, over half contain the word counter or counteroffer. Seems odd, no? It appears the organization somehow merged or morphed into a couple others (NAPC or NAPS), but the statistic lives on. I’ve seen anecdotes that this stat has been used since the 70′s.
Others mention a Business Week figure at 90%, but all I was able to find was an article from 2004 that cites “some studies” and puts the number over 50%.
One may get the impression that recruiting firms are using statistics from other recruiting firms, as these studies seem difficult to verify. Anyone got a source? To get decent statistics, you need consistent methods of gathering data. Even the definition of what qualifies as a counteroffer is up for debate, so any stats are questionable.
Even without numbers, anecdotes work just as well.
4. Fear, shame, worthlessness. The statistic is delivered as “Most who accept counteroffers are gone in six months, either by choice or (dramatic pause) … termination.” People have a strong fear of being fired. Candidates will be told how they will never be promoted or given raises, will be a social outcast, and they will not be given interesting work. These are all possibilities, but obviously not guarantees, and someone who habitually forgets to buy the donuts could suffer a similar fate.
The recruiter may also remind you that your employer never really valued you in the first place. They might say “Sure, you got a raise – but you had to hold a gun to their head to get it. How much do they really care about you?”
5. Resignation. If a recruiter has ever offered to provide you with a resignation template, or to even tender your resignation on your behalf (it’s rare but it happens), it may have been a genuine act of kindness to save you time. A recruiter’s resignation template may include language intended to prevent counteroffer, and some are direct. “Let’s not waste time discussing what it would take for me to stay, as I have already passed on my firm commitment to a new employer.” If the candidate emphasizes that he/she does not want a counteroffer, resigning with a letter that says is appropriate.
6. Transitioning. Once a candidate accepts an offer, a recruiter wants the candidate’s loyalty and interest to shift to the new employer. A lunch may be scheduled before start date to discuss projects. If there are skills that will need to be learned, the candidate might choose to get a head start. Interactions between employers and new hires have obvious benefits beyond the prevention of a counteroffer acceptance, but that will be in the recruiter’s mind.
I remember discussions in one recruiting office about which day of the week was most common for counteroffers to be given, and then suggesting that the recruiter get together with the candidate on that day.
When It Happens
When a candidate accepts a counteroffer, it usually sets off recruiter panic mode. The recruiter will remind the candidate of some things – why they were looking in the first place, opinions expressed about counteroffer, the dangers, their firm commitment to the new company, etc. As a last resort the recruiter might make a personal plea and mention the fee, or even their own family. Some people will say a lot of things for 30K.
I don’t have a problem with some of the things recruiters say as warnings against accepting a counteroffer, as much of the script contains real possibilities. Accepters might not get promotions, raises, or interesting work. We can question the morality of using fear to get someone to do what you want them to do. If the recruiter is honest and believes that the new job is best for the candidate’s career, it’s easier to justify what is said. I do have a problem with the statistics, and the recruiting industry’s willingness to throw around questionable numbers.
Secrecy
Statistics about counteroffers are impossible to measure when you consider the interests and incentives of the parties involved. Companies that counteroffer departing employees are best served to keep that fact private. as employees may pursue offer letters just for the sake of a raise or improvement and outsiders may question if the company pays market rates.
Likewise, those who accept counteroffers may be concerned with the word getting out, as it may genuinely impact attitudes towards the employee. Employees who accept counteroffers are likely asked to keep quiet about what happened, and it’s usually in their best interest to do so.
Based on the secrecy incentives on both sides, one might assume that the prevalence of counteroffers is likely higher than reported, and success/failure rate of counteroffer is difficult to assess.
Conclusion
Regurgitating outdated or questionable statistics as fact hurts the credibility of the recruiting industry. Counteroffers are all very different and impossible to classify or evaluate without knowing countless other details about the candidate’s situation and the organizations involved. When listening to recruiters’ opinions (including this article), it’s vital to keep the source in mind and make important career decisions based on all the information available. Ask yourself if the counteroffer will solve the issues you had with the employer, and if so whether your means of achieving these results (resignation) will make it difficult to stay.
¹ There is one extremely rare instance where a recruiter might benefit from a counteroffer. Say the recruiter places a candidate at Company A, and during the recruiter’s guarantee period (usually 90 days) the candidate accepts an offer from Company B, and then gets a counteroffer Company A. In this case it benefits the recruiter for the placement to accept the counteroffer from Company A so the recruiter will not have to refund a fee.

Don’t Make Me Read Your Résumé (How to Apply to Jobs)
I will read your résumé unless it’s 10 pages, but (just as you didn’t want to write your résumé) I really don’t want to read your résumé. To put it another way, I don’t want to read it because I must in order to make a yes/no decision. Ideally, I can decide to speak to you based on a few sentences in the body of an email/application, and then primarily read the résumé to prepare for our initial dialogue and use it as a framework during the call. Give me a few sentences to make me want to have that talk.
I never ask for or expect a full cover letter with addresses and dates and all the formatting. Personally, I don’t want to read that either, and I’d rather not task applicants with the hassle. All we’re trying to do is start a conversation, and it shouldn’t take much to get it started.
Reading only a few sentences before making a decision will clearly make my job easier, but it will make the job seeker’s life a bit better as well. There is much less pressure to have the perfect résumé if you can get past the first stage without that document being carefully judged. Invest five minutes in the application, and you can spend less time customizing résumés.
Roughly 50% of the applications I receive are résumé only. In 2013, almost 90% of my client hires included additional content. The data set is not large, but over my 15 years I’d expect that the figures would be rather consistent.
Whether applying for an advertised job via email, an online application, or even if you are just blindly sending a résumé in the off chance a company might consider you for hire, the key concepts to address in the content that accompanies the résumé are:
1. Tell me what prompted you to apply for the job
Where did you see the ad? If you were on the major job boards, you saw hundreds. What was it about this ad that caught your eye and made you act? One sentence is plenty. If you saw the ad on the company’s website, kudos – you weren’t out trolling the boards; you were actually looking into us. What did you like about us?
2. Show me why you believe you are qualified
It isn’t necessary to write a long and detailed summary of your experience here, and you shouldn’t. One or two sentences that distill the most relevant experience will get us to the next step. You can quantify years of experience in the industry and with a couple technologies listed in the ad, reference a noteworthy accomplishment, or briefly describe how a current or past role prepared you. A link to past work might help in certain cases (UI and mobile specifically).
3. Express interest
If you’ve covered what prompted your application and your qualifications nicely, a simple “I’m very interested in learning more about this position…” can suffice. If you feel you may need just a bit more to put you over the top, demonstrating that you did a minute of research on the company can help. Is there a product we offer that you’d like to know more about? Did the way we described our culture have particular appeal to you?
4. Mention the company’s name, twice
Doing this lets me know you cared enough not to send a pure form letter. Applications that use generic phrases like “your company” (or the worst, “your esteemed organization“) name scream “I’m just looking for any job” and not “I’d like to be an employee of COMPANY”. The first mention can be in the opening sentence when you list the job itself (“…apply for Senior Python Developer at COMPANY“), and specify again in your closing.
5. Don’t do anything stupid or desperate
Referencing the wrong company name due to cut/paste miscues is a common one, and although we are willing to forgive a small error it does give the appearance that the candidate has applied to several positions simultaneously (which is fine, but decreases our odds of hiring). Creating a tone that you are desperate to work is not helpful, regardless of how true it is. Make the recipient want to hire you based on your skills and not on sympathy. Don’t ask me to hire you, just explain why I should want to.
And a few Protips for specific situations…
If you are asked for a salary requirement…
If you are uneasy about providing salary requirements, at least acknowledge the request tactfully (as opposed to completely ignoring it). Try something like “It’s difficult to provide an accurate salary requirement before knowing any other elements of employee compensation packages, as well as the job responsibilities and company’s expectations for this role.“
If you are applying for a job in a different city…
Recruiters receive many résumés from out-of-town applicants. When we see a non-local address without any explanation, it is often safe to assume that you are applying for many jobs all across the country. There is nothing wrong with that, but the odds that we will hire you become much lower if you are looking everywhere (more choices lower the chance you’ll choose us). Combine this with the complexity of relocation – cost of living differences, moving costs and potential reimbursement, changing schools for young children, etc. – and the recruiter has to weigh the decision to spend time with you or someone local. Therefore, unless your résumé is spectacular, an non-local applicants may not be given the same level of consideration.
When targeting a move to a specific city, mention this in the body of your application. Companies will pay close attention to candidates that have concrete plans to move to their city, and agency recruiters are much more likely to work with you if you are only seeking jobs in one or two locations. If you can provide a future local address on a résumé, that may help.
If you are somewhat underqualified for the job…
There will be times when a job looks very appealing but your experience clearly falls a bit short. In this situation, the opportunity to write a few sentences in support of your résumé is your best shot at consideration. Recruiters will often give at least one chance to underdog candidates who attempt to make up for a lack of years with some enthusiasm or an interesting story. It is much harder to say no to someone who demonstrates that they are eager to work for you.

Would You Hire the CS Class of ’04 Today?
A comment in a Reddit computer science career advice forum got me thinking. There was mention about the high volume of advice in the forum coming from inexperienced people relative to advice from industry veterans. The comment that got my attention (which I believe was made by an experienced person) was:
And most of the people giving advice in this sub¹ are 10+ year veterans who, if they had only the skills they had when they first got hired 10 years ago, could never get hired in today’s market.
So could the college class of ’04 couldn’t get hired in today’s tech talent market? That’s an interesting topic for debate, and your age likely influences which side you choose.² Of course, ‘skills‘ could be interpreted as overall engineering chops (concepts that are language/tool agnostic), or ‘skills’ could refer to ’04 grads having dated skills for today’s market. I sense the commenter intended the former, as the latter doesn’t seem worth mentioning. Either way, my opinion is the same.
For most cases, my answer on whether they could get hired today is ‘Probably not’.
This is not to say that the class of ’04 or even 1994 were lesser engineers upon graduation, and those critical of our increased reliance on tools will make arguments to the contrary. The résumé of the typical ’04 grad would have difficulty getting interviews when pitted against today’s graduates, based on ’14 trends for entry-level candidates. Entering the work force with some level of perceived accomplishment (via internships or personal projects) is becoming a rather reasonable expectation even among average tech employers, to the point where graduates that lack experience or tangible evidence of their ability openly lament their (mostly irrational) fear of being unemployable.³
If we look at the difference between these graduates of ten years apart, we discover how quickly both available resources and industry expectations have changed. How would ’04 grads fare against today’s candidates? It’s interesting to explore how different things were.
How did they learn to code? How much ‘experience’ do they have?
It sounds kind of odd to me, but someone as young as 35 might not have seen a decent web browser until college. The class of ’04 hit puberty when Windows 95 was released, were likely to reference books/manuals (BBS/Usenet perhaps), had limited access to like-minded individuals, and coded on machines dwarfed in power and memory thousands of times over by today’s mobile phone.
The class of ’14 had fully functional browsers and search capability by middle school, and relatively cheap computing power. It would have required unique circumstances for those in the ’04 class to enter college with coding experience, but many in the class of ’14 could have had exposure at a younger age. When I ask recent grads when they started coding, it’s common to hear “in high school”.
What did they do when stumped?
Volumes of reference material and educational content were available to the ’14 grads that were not in ’04. Stack Overflow has become the programmer’s best friend, and that best friend still celebrates birthdays at Chuck E. Cheese – it is barely five years old. ’14 grads could access answers much quicker than those from ‘o4, but many would argue whether that access over time makes for better engineers.
The class of ’04 grew up with search engines too, but how much relevant content was there to search? And how difficult would it be to actually find that content given the search engines of the time? The need for trial and error is dying, and it’s reasonable to assume that death hastened between these two graduating classes.
How did they differentiate their ability from others when competing for jobs?
You’ve got a pretty solid GitHub, eh? ’14 graduates could browse and contribute to thousands of open source repos and create their own all through college. GitHub obviously wasn’t the first destination for repos, but hiring managers didn’t usually ask to “see your SourceForge” in ’04. The ease and expectation of showing past code to hiring entities is a relatively new concept.
It’s become normal for many grads to have blogs, robust sites, or even a mobile app or basic product when entering the workforce. The current boot camp trend produces graduates that usually claim an app. Apple’s App Store had 500 third-party apps around launch in 2008, and now between Apple and Google there are nearly two million. How many of those were developed for the purpose of job hunting?
Websites and blogs were more difficult to publish and expensive to maintain before the recent trend of free hosting and tools. It was uncommon for entry-level candidates to list sites or blogs on a résumé ten years ago.
How do they look for jobs? Did they even have to look?
If we are going to compare the ability for two graduating classes to get jobs, we should consider that methods to hiring and job search have also changed dramatically. Job boards like Monster and Dice existed in ’04 to post a résumé, but were primarily used by the most active job seekers and not for passive/ongoing job searches.
LinkedIn can help to both find people and then store contacts, with the added bonus of making users discoverable to potential employers – but LinkedIn only became available in ’03. Networking just a decade ago was more time consuming, while internships have become the norm for engineering students in recent years. Today’s graduate often has made at least a few potentially valuable industry contacts to use during a first job search.
Even if you were to get an interview in ’04, you went in blind. The amount of information regarding the interview process at a variety of companies is abundant, from best-selling interview question books to sites like Glassdoor. Job search has undergone quite a facelift, with unlimited supports in place to help job seekers identify interesting employers, demonstrate skills, and succeed in interviews.
Conclusion
Without trying to get into any debates as to whether colleges are producing better or worse engineers than they were ten years ago, it would be very difficult for ’04 grads to compete with ’14 grads in today’s market based on evolving expectations and changes in what CS students do during college. What might the résumés of CS grads in the class of ’24 look like?

Recruiter Job Posts, Explained
Over the years I’ve seen several complaints about the way agency recruiters write job posts, so I thought it might be useful to explain the motivations behind a recruiter’s actions. Job seekers become particularly frustrated by a lack of transparency, and understanding the reasons may benefit recruiter/technologist relations.
First, a couple quick definitions.
Agency Recruiter – AKA “Headhunter” These recruiters represent several hiring companies, so at any given time they may work for anywhere from five to fifty firms (AKA ‘clients’).
Company/Internal Recruiter – The recruiter employed by Google is only trying to hire people into Google.
Contingency Recruiting – This is the most common arrangement that agency recruiters have with clients, and the competitive nature of this model accounts for most of the complaints about recruiter ethics (and job posts). A hiring company signs a contract to work with an agency, and when hiring someone referred by the agency they pay a fee that is usually 20-30% of the new hire’s salary. Companies may work with 20+ agency recruiters, and only the recruiter that fills the vacancy gets the fee. The other 19 recruiters get nothing, regardless of their effort. In this model, the recruiter absorbs all of the ‘risk’ of the search.
Retained Recruiting – There are several variations of how retainers work, but basically the hiring company pays an agency recruiter in advance to initiate a search on their behalf. Some companies reserve retained agreements for executive level searches, and retained search is still relatively rare for engineers and tech pros. In this model, some or all of the ‘risk’ is absorbed by the hiring firm.
Now that we have the definitions…
Job seekers who gripe about recruiters and their ads refer almost exclusively to agencies on contingency. Below are three common issues cited with job ads, and an explanation as to why recruiters write what they do.
Company name
Agency recruiters working on a contingent basis rarely post company names. When posting a client’s name, they have now made it public that COMPANY is seeking candidates with a specific skill set. Now other agencies who may represent similar talent can call on COMPANY’s HR and hiring managers to offer their recruiting services. Also, it makes it possible for an applicant to apply directly to the company which results in no fee for the recruiter. The fear of both is significant.
Withholding the name is not always a recruiter’s choice. In many cases, clients require recruiters not to use their name in ads. Part of the reasoning is managers and HR expect that if the name is used, they will be inundated with inquiries from agencies.
Listing company names also makes the client more likely to be sourced by other recruiters. If I’m a recruiter searching for Scala talent, the easiest way to find firms to poach is to see who is looking for Scala talent. Ads are arguably the most effective way for agencies to identify potential new clients as well as sources of talent to poach, so posting names gives competitors some useful information.
Location
Recruiters may intentionally post inaccurate location information, perhaps using the nearest big city or an adjacent town instead of the actual mailing address. This tactic is also primarily rooted in protecting the identify of an agency’s clients.
When a job description lists the name of a city or town as well as some other identifying details, it becomes rather easy for experienced recruiters from other agencies to figure out who the company behind the ad. In San Francisco or New York it isn’t easy, but when an ad mentions the name of a suburb and some description of the business or industry, knowledgeable recruiters can guess the client.
Salary/rate range
Prepare to disagree. When a job ad lists a salary or hourly rate range, the only number that most candidates retain is the upper end.
Geek wanted (Philadelphia suburbs, PA) – Must have skills. Pay is 75-110K.
“I found this job online today, looks like a good fit and the starting salary is 110K!”
We can’t blame a candidate for trying to negotiate the best offer, but a listed salary range introduces irrelevant data into the negotiation process that creates false expectations. Let’s look at a hypothetical:
My client wants Scala Developers, and are open on experience level as long as the candidate is solid. We may hire someone two years out of school for 70K or someone with ten years that might be closer to 130K. We aren’t going to list “Must have at least X years with Scala” in the job spec, because it looks petty. We list a rather wide and generally unhelpful range of 70-130K, interview applicants, and decide to hire the one who is two years out of school. Our candidate’s market rate is at the low end of our range, but our candidate also realizes we were willing to pay 130K for someone. Our young candidate is also a bit new to the world of job search and negotiation, and decides to ask for 130K and see what happens.
Sounds far-fetched? Unfortunately, this happens much more frequently than one would expect.
The salary range problem is aggravated when junior level candidates go from entry-level to experienced and get large increases which they expect will continue. This is common when switching employers in the first years of a career. Salary ranges also cause headaches when experienced candidates in the scenario above get an offer for 115K. Why not 130? I’ve been snubbed! The candidate might have estimated their market rate was 100K a month ago, but now that 130K seemed possible the number is entrenched.
I’ve written before about the emotional attachment that job seekers put on certain dollar figures. You can be sure that a candidate will have a hard time rejecting the first 100K offer of their career due to the perceived status of a six-figure job. When a salary range is provided, the applicant may develop an immediate attachment to the maximum regardless of their qualifications.
Listing a salary range almost exclusively benefits a subset of highly-paid candidates, but it could be useful to all when considering potential time loss in interviews and dialogue. Most recruiters want to discover salary expectations and then let you know whether or not the numbers are reasonable for the position available.
Conclusion
Whether posted via agency recruiter or hiring company, job descriptions are intended to provide enough information for candidates to decide to investigate further. It’s not a detailed employment offer, just as an application is not an acceptance.
The competitive nature of contingency recruiting creates the incentive for agencies to disguise valuable information such as exact location and client name, which can be to the detriment of job seekers. The publication of salary ranges can potentially muddy the waters regarding market rate, but could save time for job seekers above range.
This article is not a defense of these tactics, but rather intended to explain the motivations that result in these tactics.

Why You Are Overpaid
I wrote Why You Make Less Money in early 2013, which attempted to account for the many reasons some technology professionals make less than others with similar qualifications. Underpaying employees (defined as below market rate, which can admittedly be difficult to truly know) will cause problems for both the employee and his/her employer, but overpaying also creates some challenges on both sides that are often overlooked.
Rarely do I encounter someone in this industry who openly acknowledges being overpaid, but when it happens the conversation is not what you might expect. The realization of being overpaid is typically not met with a sense of pride or accomplishment, but rather a sense of fear. One explanation for the negative reaction is that the discovery is usually made during a job search (active or passive), where someone finds several employers are unwilling to approach their current compensation.
I am not suggesting that you should turn down job offers that are significantly above what you know is market rate, and taking advantage of market fluctuations is expected to some degree. However, there are three main dangers when it comes to being overpaid.
1. You’re locked in to your job unless you take a pay cut. Acknowledging that you are overpaid may not help.
2. You based your lifestyle on an unrealistic earning expectation.
3. You are likely first to go when rates normalize or the employer has financial difficulty.
If you are overpaid, it is vital that you recognize the anomaly and you should not base important financial or career decisions on current income.
It is useful to look at some possible explanations as to why one may be considered overpaid. (and how common it is)
Consulting or contracting dollars – In the technology world, these complicate market rate. Consulting companies and body shops charge big bucks, and they are able to hire salaried or hourly employees at levels well above what are typically paid to the client’s own staff. These premium rates and salaries are routinely explained by several contributing factors, such as the instability of contracting, the advantages of hiring temporary employees, or benefits plans. The compensation is also fairly easy to justify, as a company can easily afford to pay you 100K salary if it is known you’ll bill 2000 hours at $125 (250K).
The disparity between contractor/consultant pay and traditional employee pay primarily becomes an issue when someone makes the move from one world to the other. Most would expect to increase or maintain their compensation when changing employers, but that is usually not the case for contractors or consultants switching over. This is also why you may witness contract-to-hire employees trying to extend their contract period before conversion, as they are likely about to take a pay cut with little difference in any other aspect of the job. Unique combination of skills with unusual value to a specific company – An experience profile that is highly valued by one firm is much less valuable across the general market. An applicant with significant experience using every component of a company’s stack that also possesses highly-specific domain expertise may receive an inflated offer that won’t be matched by other employers. This situation is compounded when there are known competitors that value an identical skill set, and the cost of losing the employee will negatively impact the business. Rare
An employer early adopts and banks on a new technology – This is not dissimilar to the explanation above, with the exception that it is one particular skill that creates the variation. New hyped languages and platforms tend to cause spikes in demand that are impossible to fill with experienced workers, which temporarily raises wages above what they were and what they will likely be in the future. This creates a short-term seller’s market. Very common at any given time for certain skills
Unattractive employer – Companies that develop a poor industry reputation may resort to paying (and advertising) compensation above market in order to attract candidates. Other than promises of a brighter tomorrow, the easiest element to quickly alter is usually pay. A firm’s infamy may be the result of overworked staff, bad press, or even accumulating technical debt, and public opinion often remains negative long after the ills are repaired. Common
Poor benefits, limited perks – Job seekers tend to focus on salary and not overall value when comparing job offers. Part of this is ego-driven, as you are unlikely to brag about your firm’s high 401(k) match or insurance premium contribution at a cocktail party. Some companies recognize this and will scale back benefit offerings in order to maximize cash compensation and promote the perception that they are paying above market rate. This is not exactly overpaying when we consider the total package, but the statistics and surveys that provide market data primarily depend on cash compensation. Rare
Long employment tenure – Large organizations that schedule regular cost-of-living and salary increases into employment contracts often find themselves paying above market rate. Somewhat common for large firms
Compensated to take a chance on something risky – Startups that do not offer any form of equity or options to new hires may find themselves overpaying for talent. Employees that remain during or immediately after an acquisition will often be offered retention bonuses, which may indicate the company’s acknowledgment of uncertainty for future employment. Common
Counteroffer (upon resignation) or pre-emptive counteroffer (they knew you were looking) – Counteroffers may just be a corrective measure for long-term retention that bring an employee up to market rate, but in some instances a counteroffer is a method for only the short-term retention of an employee due to the inopportune timing of their resignation. In the latter case, compensation is often forced above market rate to ensure retention and project stability. The employee’s value temporarily spikes during key moments in a project, and a resignation with counteroffer at any key moment can result in overpayment. Once the project/goal is attained, the employee’s value returns to market rate but salary does not. Rare
CONCLUSION
Being overpaid is only a problem when you aren’t aware of it or sometimes when seeking new work. Research market rates for your skills and keep tabs on compensation trends in the industry. If you receive multiple offers below what you perceive as your market value, get some professional opinions from recruiters or colleagues.

Boot Camps, MOOC’s, and Jobs: A How To For Fresh Devs
Every year, thousands of professionals in various lines of work look to the programming world as a promising new employment option. Just in the past few months, I have spoken to attorneys, accountants, salespeople, and even a former professional athlete trying to land their first paying gigs in the industry. This isn’t the first time we’ve seen this.
A brief history lesson and cautionary tale
During the initial dot com boom of the late 90′s, millions scrambled to enter the technology industry. Naturally, some entrepreneurs looking to cash in on the movement developed accelerated training programs and boot camps designed to quickly convert blue collar workers into earning members of the IT industry. These classes and certifications were not cheap, but they usually cited high placement rates (and in some cases guarantees) and salary data for graduates.
Early on, the training programs typically had barriers to entry. Entrance exams and interviews left the least qualified applicants on the outside looking in. Time commitments made juggling a full-time job and a training program challenging for many, while cost made these programs inaccessible for others.
As you might expect, training programs with lowered admission standards and reduced prices arrived on the scene. Financial aid was made available, lecture times were adjusted to accommodate almost any schedule, and marketers flooded TV/radio/newspapers with anecdotes of auto mechanics and dental hygienists now earning double in the IT field. When qualified instructors were not available, classes were led by recent graduates who did not find employment.
Much of this training was geared towards obtaining a certification known as the MCSE (Microsoft Certified Systems Engineer), which was primarily a qualification towards Windows admin roles or desktop support. Even today, Microsoft has marketing material live on their site touting the value of these certifications.
The early graduates of the first programs probably did have high employment rates. However, the rise of the MCSE factories created a new class of applicant dubbed the Paper MCSE, defined as someone with no experience that was just able to pass the test. The MCSE certification quickly became associated with a type of get rich quick mentality, and having the letters next to your name was less indicative of knowledge and more likely someone trying to game the system.
Flash forward
If this story doesn’t sound at least a bit familiar, it should. Back then the message was ‘learn computers’, but now everyone from the President to Shakira (not to mention Ashton Kutcher and NFL legend Warren Sapp?) is telling us we now need to learn how to code. Today’s career changer isn’t trying to simply fill what are generally considered less glamorous jobs like help desk, but rather they want to be like those (pardon the silliness) rock stars and ninjas that they read about who are higher up the food chain.
Programming boot camps and the availability of MOOC’s has again taken learning of in-demand skills to the masses, and (regardless of your opinion on their value) the emergence of these programs impacts the hiring landscape for everyone. For now, most of these programs have some admissions criteria and may be affiliated as feeders to recruiting or consulting firms. Unlike their predecessors, the programs often boast that graduates will network with industry veterans and leave with real-world contacts to leverage in their job search.
Although it’s far too early to see how these graduates will do over time, history and basic economics indicate that new programs of reduced quality will emerge.
The difference between then and now
The major difference between the MCSE gold rush and the recent development-focused trend is that today’s career changer is often expected (and hopefully able) to demonstrate proof of their credentials. Graduates of boot camps are often very quick to point out that the classes were rigorous, had low program acceptance levels, required hours beyond typical full-time jobs, and that they built professional-grade applications before graduation. In almost every case where I’ve encountered a boot camp grad, these topics were brought up immediately by the job seeker. If the reputations of these programs become overwhelmingly positive (I’d now say they are no worse than lukewarm now), grads should become much less defensive as to the value of their education.
Being accepted into a help desk job today without experience or a relevant degree is one thing, but how willing will the programming community be to view these graduates as one of their own? This is more daunting when you consider that the community is considered to be protective of their craft’s reputation, and are sometimes known for being less-than-welcoming to their own. Will employers value the more hands-on approach of a three month boot camp over traditional lecture-based four year CS degree programs?
Keys to success
Whether you graduated from a boot camp or a four year program, I think the expectations for most new hires are similar. Employers probably won’t be expecting boot camp grads to be committing code any sooner or later than a BS in CS, and it is expected that there is inherent risk for any hire (particularly any hire without experience). There is some leap of faith for managers trying to evaluate someone for their first industry position.
For boot camp grads specifically,
You’re not being hired because of your boot camp app. Although your code portfolio may help you some, in a few years you’ll realize your app looks like it was coded by someone who learned Ruby in three months. Don’t overstate the importance or relevance of whatever app you built – it’s incredibly impressive to you because you don’t know better (yet). You are being hired almost exclusively on your perceived potential, not weeks of work.
You’re being groomed to work at startups and smaller firms. At this point HR representatives at most large firms will be less open-minded to you than to CS grads. Don’t take that personally because it’s really not about you, and big shops probably aren’t who you are trying to attract anyway. Your instructors likely came from startups, are teaching development as is done in typical startup environments, and the technologies taught are of a common startup stack. Your job search time is best spent focusing first on the firms that have a relationship with your program, and then other startups.
Your non-programming intangibles are just as relevant as the boot camp. Employers know that you can’t become highly productive in programming with a few hundred hours of learning. Conveying the smart and gets things done attribute is still the most important factor. You are still considered a risky hire, and if you are perceived as potentially damaging to the team dynamic you will be passed over for someone less risky.
Use caution if comparing boot camps to CS degrees. The two are vastly different, both with advantages and disadvantages. The quality and quantity of time for each are difficult to compare, and those that invested four years are more likely to be swayed by your knowledge than by diminishing the value of their degree.
To both CS and boot camp grads,
You’re not an expert. In my experience, the word expert gets bandied about more often among the inexperienced with something to prove than it does by industry vets with project history. Expertise takes time. Once you’ve been in the business a few years, you will meet people who know twice as much as you do yet still consider themselves novices. Whether in interviews or on résumés, choose your words very carefully to prevent the appearance of overconfidence (and to prevent what seems an open invitation for technical grilling).
You’ll do best if you show respect to the industry veterans. The people you are interviewing with have likely paid their dues during times when learning and information wasn’t as readily available. It’s probably difficult to envision being a programmer in 2001, where those in the field had far fewer tools or resources. They probably think you’ve had it easier in a lot of ways (and harder in others), so temper confidence with some humility.

How and Why to Backdoor Into Jobs
When I read anecdotes from frustrated job seekers in the tech industry, they usually start out the same way.
“I applied to dozens of jobs
but I am not getting any response.”
Sometimes the low response is warranted due to lack of qualifications or less obvious factors, but often the problem is simply that the job seeker never got access to the person/people who matter most in the hiring of technical professionals. Hiring bottlenecks start with the traditional application process (submit résumé blindly) and can be further complicated by HR reps that are hiring for disparate skills and business units. At a smaller company with no recruiters, the task of screening résumés may go to junior employees and administrative personnel with no background or training in hiring.
When you like a company and want to get an interview, the ideal entrance is very rarely the front door. The front door is the advertised entrance that HR wants you to take, crowded with active job seekers with varying qualifications that will be culled or herded through the process by the people manning the door.
After many years in the business I’ve learned that if you ask privately (meaning not within earshot of HR), most technical managers don’t want candidates to come through the front door either. They would rather you came through a back door, and if necessary to hiring protocol they will later introduce you to the front door guardians to ensure passage. HR mans the front door, but the geeks own the back doors. This is how it works at many employers.
What are the more common back doors?
Referrals – No news here. Clearly, referrals are the king of back doors, and a warm referral and endorsement from someone you know quite well is your best chance at interview.
Agency recruiters – Agency recruiters, defined as those who recruit on behalf of companies but are not employed by them, have benefits and potential risks. Recruiter candidates are more likely to be submitted to hiring managers directly which eliminates the possibility of being screened out, and these candidates are subsequently moved along the hiring process at a quicker pace due to the recruiter serving as an additional facilitator. Once you’ve applied directly an agency recruiter usually can not represent you at that company for a period of time (could be six months to a lifetime), so if you intend on using this back door you should contact the agency recruiter first.
Cold call – By cold call, I’m referring to introducing yourself through some means to a person you’ve never met. Applying online isn’t much different than a cold call really, but the recipient is not your ideal audience.
A somewhat cold referral from someone you’ve never even spoken to is often preferable to the front door approach. Reaching out to a company employee that you don’t know may sound odd, but I’d usually recommend that tactic over sending a résumé to a jobs@ email address or an online application process.
The cold call is most successful when the approached party has some vested interest in your potential hire. That interest could be their ability to work with talented people (you), the possibility that your hire may lighten workload, or something more obvious such as a referral bonus or recognition for the hire. At worst an employee impressed by your credentials should be able to help you to navigate the process. Selecting someone that may have interest is the key in choosing who to approach.
Who will be able to both understand your qualifications and gain directly by your hire? And how do we find them?
There are several more creative methods and means to the cold call for tech pros.
LinkedIn - Send a short note detailing your interest in a company to someone who may hire you or work alongside you if hired.
Meetups and networking events – A brief personal introduction and expression of interest at an event along with a follow-up email has been a recipe for many new hires over the past twenty years in tech. Just attending the event shows mutual interests, and your attendance will be a positive when a contact mentions you to co-workers.
Industry sites and newsgroups – Sites like Hacker News or Reddit enable you to interact with commenters that you may discover are employed by companies that interest you. A private message may be effective to start dialogue. Posting publicly about job searches in tech newsgroups or Q&A sites like Stack Overflow is considered gauche, but appropriate private messages inquiring about employment aren’t generally frowned upon.
Blogs – Companies create engineering blogs for several reasons, with recruiting being one benefit. An insightful comment or a counterpoint could lead to dialogue with the engineers that maintain the blog. Personal blogs of company employees are a bit trickier, as commenting on family photos resembles stalking more than professional networking. Stick to technical commentary and dialogue to be safe, and steer things offline as soon as possible.
GitHub – I’ve heard more than one development manager talk about identifying and eventually hiring programmers met through an interaction on company or personal GitHub repos. For a hiring manager, this shows you have interest in their projects and provides the ability to see your code. Of all the back doors, this could arguably be the most effective.
Twitter and other social - Following, favoriting, retweeting and replying to a small company’s tweets or posts is not as valuable as some of these other methods but could get a bit of positive attention if done properly. Again, go for showing interest and support without pandering.
Protip: Regardless of the cold call method, don’t send a résumé on the first pass. Let them ask for it.
Conclusion: Sending resumes to jobs@ addresses and applying online can be an enormous waste of time. Spend your job search time researching, identifying, and exploiting some of the backdoor methods to access decision makers directly.

Hiring Indicators, OSS, and the Value of GitHub
As someone who writes about tech hiring and who has also encouraged many to participate in open source and establish a GitHub presence, a recent article caught my eye. Why GitHub is Not Your CV ¹ by James Coglan was partly inspired by another article, The Ethics of Unpaid Labor and the OSS Community by Ashe Dryden. Both articles are well-written and if you evaluate programmers for hire please read them.
Dryden’s tl;dr for me was meritocracy in OSS, explanation the lack of diversity, and ways to hire that are ‘less biased‘ than relying on OSS contribution or public code availability. Coglan references her piece and adds his own thoughts around similar topics, but his readers might disregard the value a GitHub presence provides. Neither article tried to discourage a presence, but the Coglan piece dismissed the value quite a bit.
After reading his article, a related tweet from Coglan also got my attention:
Isn’t the entire hiring process a form of short cut?
Why GH profiles and not interviews? We want to know how candidates will perform over n months, yet don’t have n months to assess someone working in our environment before providing a paycheck. An impasse. Recruiters and hiring managers look for indicators of talent based on experience with previous hires. The existence of GitHub code for many recruiters serves as a useful indicator, and forks and followers might be considered a stronger indicator (crowdsourced data). Just like everyone who makes it past the interview won’t be a good hire, there will be false positives.
Coglan wrote “using open-source software contributions in general, and GitHub profiles in particular, as a hiring filter is bad for our industry” (emphasis mine). I appreciate his arguments against OSS contribution as a filter and see the danger there. But why GitHub accounts in particular? Coglan has a few thoughts, including his assertion that GitHub profiles “simply don’t tell you what you think they tell you.”
Rejecting applicants solely because they lack OSS contribution or GitHub would be doing the industry as a whole a disservice, as both authors and most of the industry would probably agree. Not every good programmer has a GitHub account or participates in OSS. If either of the two articles simply stated that alone, there wouldn’t be any talk. However, hiring is not done based solely on GitHub, and Coglan’s article could lead to a couple false assumptions.
Assumption 1 – GitHub users are part of the open source ecosystem (or, GitHub accounts reflect OSS contribution)
Some like Coglan clearly are. But thousands and thousands of GitHub users are building little things for themselves that will never see the light of day, such as small vanity projects to demonstrate code for employment, occasionally fixing small bugs in the projects they follow. Coglan says GitHub accounts are not portfolios because the user has little control over the highlighted content, but many junior programmers and those not active in the OSS community actually joined GitHub for the sole purpose of building a code portfolio. If you only have a few repos and little OSS contribution, it’s reasonably curated.
There are over a thousand FizzBuzz repos and nearly two thousand that contain the word Conway (as in Game Of Life). It’s a small sample size relatively speaking, but there are clearly many others that are similar. Anyone coding FizzBuzz isn’t likely making significant contribution to the OSS community and may know little about OSS, but rather are just trying to get jobs or hone skills. GitHub to them is a useful supplement to what may be a weak CV.
Dryden’s description of a non-biased hiring process first lists “Ask for code samples” as a step in an ideal hiring model. When someone asks for your GitHub account, maybe they aren’t asking “How much time do you do unpaid labor while being a part of a false meritocracy?”, but rather “Got any code I can read?”
Assumption 2 – GitHub users are unpaid laborers
The people that are writing code for themselves (personal use or employment portfolio) do so for their own primary benefit. They don’t get paid to go jogging, either.
All Coglan’s talk of unpaid work and being coerced to do it ignores the fact that some of the code on GitHub is compensated work. Just because code is on GitHub doesn’t mean it was written for free. People in the industry and the authors know this, but the article does little to differentiate between the culture of 24/7 working with many unpaid hours and the fact that lots of repos were paid for on company time. I’m onboard with Coglan regarding the dangers of a 24/7 work culture and 80 hour weeks, but I don’t think we can point to OSS and most GitHub users as the source.
Coglan references Dryden’s point about OSS contribution and GitHub providing a hiring bias towards white men. In turn, eliminating GitHub as a means of hiring evidence also creates a bias and hurts certain groups the most.
What about recent graduates, students, the underemployed, and career changers?
It would seem rather unfair not to use GitHub code to judge hobbyists who are pursuing paid work, as their accomplishments in the field don’t exist. For them, GitHub is the CV. There are surely thousands of GitHub users who were employed in other industries (I’ve come to know many), and they rely on their code to get them in the door. These are the aforementioned FizzBuzzers and Game of Lifers, many lacking a CS degree or training.
Coglan seems to has a few other beliefs that are worth additional thought.
“There is really astonishingly little value in looking at someone’s GitHub projects out of context.”
We’re talking about GitHub content (based on the article) for possible hiring and talent evaluation, and by looking at projects I’ve always thought we were talking about code. In my experience, the GitHub account is provided for review upon request and not just stumbled upon in the wild without opportunity to ask the user questions, and is often reviewed live during an interview. Coglan mentions being asked for his profile by recruiters and job ads, so this affords the opportunity to provide additional context.
Coglan wrote:
“…GitHub has no way of customising your profile page, and what is shown by default is the projects with the most stars, and the projects you’ve recently pushed to… You have no say about what you consider important, or worthwhile, or interesting, or well-engineered, or valuable.”
and a bit later
“I can’t tell you that the Canopy metagrammar is the most interesting program I think I’ve written.”
I can understand why Coglan feels this way, as his GitHub is bigger than yours. He ranks high on the list of active GitHub contributors, so visitors to his account probably won’t see exactly what he wants without a guide. The curating challenge Coglan faces is not shared by average GitHub users (recent stat is 3.5M users, 6M repos) with far less activity.
For hiring purposes, users do have a way of saying what is important and worthwhile for entire accounts and for any repo. “Here’s my GitHub link. Much of it is under construction (excuse the mess!) but I’m particularly proud of the Canopy metagrammar repo and think it is relevant to your project.” For any repo, README files can provide additional context and many do just that. This doesn’t prevent readers from seeing a mess, but if you are providing the GitHub account you have some ability to provide context. Those reviewing your content likely want to see interesting stuff, so they aren’t likely to go through your laundry to find that one half-baked repo.
I have at least a couple clients that ask for a code sample (usually GitHub) and a specific repo or two worth highlighting with some thoughts. Maybe other companies are not this fair in assessments.
“…your GitHub profile displays two things: how ‘influential’ you are, and how easily you can be coerced into constantly working. It’s honestly about as relevant to a decent hiring decision as your Klout score.”
What about code?
For average GitHub users, the profile would only show that the person has little influence whatsoever and probably hasn’t been coerced into much. Are employers using GitHub as some measure of influence and not for code? I’ve had clients request code samples where we provide a GitHub link, and I’m yet to see rejections due to a lack of followers or repos. Most GitHub users, and particularly those that look at GitHub as a potential means to get hired (CV), are practically invisible.
“How easily you can be coerced into constantly working” never came to my mind, but it’s an interesting thought. I think you really have to ask individuals if they are contributing because they feel enormous amounts of pressure to do so, because they enjoy it, or some combination of the two. I don’t imagine that the companies I represent judge massive GitHub presence as indicative of workhorses providing much more bang for the buck, but it’s possible.
In my experience, those reviewing GitHub accounts care less about influence and followers and more about code.² Not the volume, but the quality. The account is provided often to give the interviewers topics to discuss during an interview, where they can review the code and decision-making behind it. I’m yet to hear of interviewers asking why a GitHub user lacks more followers.
If influence and the appearance of being easily coerced are concerns, send the code sample directly.
Using Indicators
We use certain short cuts in order to try and efficiently evaluate talent, and these short cuts are the use of indicators. Interview performance is the primary indicator for most companies.
Coglan tweeted about using Stack Overflow rankings as a hiring criteria in a tweet. I hope that he is referring to SO scores as one possible indicator of knowledge and not as a requirement, but I could be wrong. I’m yet to encounter a company that requires a SO account, let alone a score over X as a criteria for consideration. Higher SO scores, just like those with a heavy GitHub presence, can indicate more free time. A high scorer doesn’t mean the person knows more than a non-user, but the high scorer usually knows something. Why would we not at least consider this as likely evidence of knowledge?
There are several indicators I use. GitHub and SO have some value just as employment by certain selective companies means you’re likely to pass tech interviews for other firms. Degrees from certain schools give some evidence, and it’s not always the ones you expect (I have had particularly good experience with Villanova CS grads). The majority of candidates that most industry recruiters or managers speak to do not boast libraries of OSS contribution, top SO scores, Google résumés, and top ten degrees.
Conclusion
The articles did make me rethink some things I’d written and thought about measuring passion and and how those measures are often skewed by free time and other societal circumstances. I feel Coglan somehow assumed that most GitHub users were heavy OSS contributors, while ignoring the usefulness of GitHub for a large enough population worth mention.
Short cuts are a necessary part of the hiring process, but you obviously can’t hire based entirely on short cuts. People will continue to use evidence provided, be it a CV, a cover letter, an interview, or a GitHub account, in order to make decisions on interviews and then on hiring.
The greatest takeaway from Coglan and Dryden is the need to give everyone a fair shake and consideration, regardless of their OSS participation or the presence of internet points.

Why Your Résumé is 10 Pages
Even though there are hundreds of articles professing the beauty and efficiency of the one page résumé, not a day passes where I don’t see a five pager. The issue of length has even surfaced amongst college undergrads applying for internships, who seem to have increasing difficulty trimming their list of accomplishments and experiences into a single page (really). This is a troubling sign for future HR and recruiting professionals tasked with selecting applicants, as job seekers who are unable to shorten their credentials will continue to have difficulty in their search.
The amount of time a recruiter or hiring manager spends reviewing any single résumé varies by the individual. When offered a single page résumé, the reader is much more inclined to give that page a proper scan to make a fair assessment. A two page offering should get a proper review as well.
The moment a reader realizes that a résumé is more than say two or three pages, negative impressions flow and the reader becomes less inclined to give the document their full attention. Just the appearance of several pages in a preview pane causes the résumé’s owner to lose favor instantly. The applicant has made the reader work harder than is necessary to make a simple yes/no decision on their candidacy, which leads to this negative impression.
This does not mean that a long résumé will never get positive results, but positive results are in spite of (and not due to) the résumé’s length. The decision to interview a candidate can usually be made within seconds if the résumé is properly written, and any content beyond that only serves to lessen the impact of the vital material.
Why is it important to have a shorter résumé?
The biggest problem for applicants using several pages is that important content gets lost. It’s a simple signal-to-noise issue, perpetuated to some degree by candidates being afraid to omit an item that has a small chance of garnering interest from a manager or the inclusion of several words/phrases that may attract the virtual eye of ATS software. Highly qualified candidates are passed over every day due to untrained or impatient screeners not readily finding the content sought.
The inability to distill work history and qualifications could also indicate poor communication skills. Someone using a five page résumé may be deemed more likely to write lengthy emails, reports, and employee evaluations, not to mention the possible correlation to verbose code and comments.
Both candidates and those that assess them benefit from shorter résumés.
What are the most common reasons for long résumés?
Bullets and formatting - Bullets are an effective way to highlight a few accomplishments. Unfortunately, writers frequently misuse and overuse bullets to bring attention to items that would be better displayed in combination or as lists. This is notably a problem in Summary or Profile sections, where two or three crafted sentences would be infinitely more effective than perhaps five to ten bullet points. (Aside: Today I saw a résumé with a Summary section of 23 bullet points that occupied an entire page of a seven page résumé, where most of the bullets detailed proficiency with individual technologies later listed in the Skills section. A summary should be brief by definition. The last bullet, of course? ”Strong written communication skills”)
Improperly formatting an entire document or sections can also lead to length issues. White space is always suggested to assist in readability, so it may require some creativity to try and maximize your use of the available space. A poorly designed table can take up much more space than is needed. Experimenting with line spacing, fonts, margins, and indents can help your cause.
CVs and cultural differences – Another explanation for multi-page résumés is the common use of CVs outside North America, as CVs are often much longer and more detailed than what US companies expect or desire. In my personal experience, it has become apparent that candidates raised and educated in foreign countries are much more likely to use several pages than candidates from the US and Canada, which is entirely understandable given the customs in many other countries. The unfortunate consequence is that foreign candidates face yet another hiring challenge based on this difference which could be easily avoided.
When making decisions about interviews and forming opinions about candidates based on the résumé alone, it’s important for recruiters and hiring managers to consider cultural differences as an attributing factor. It will also be helpful to inform applicants who submit a CV that the preferred document in the US is a shorter résumé. When CV users in the US start using the more accepted and brief résumé format, the industry will be better off as a whole.
Redundancy – Many technical résumés include multiple redundancies when referring to skills and proficiencies. You may see one bullet “Proficient with Python” followed by a bullet saying “Proficient with Ruby” instead of simply combining them, or several lines in a paragraph that use identical or similar phrasing to introduce an experience or skill. Other résumés list a text block containing identical company name and location information with different job titles due to promotions and movement within an organization. Listing the same information several times on a résumé does little to reinforce your experience on the reader.
TMI, relevancy, and prioritization - Most résumés include passages that are entirely unnecessary and only serve to occupy space in areas where more useful data could be provided. For experienced job seekers, this extraneous material may be college details (coursework, GPA, honors) from many years ago or dated past employment that has become irrelevant to your current skill set. Some job seekers feel the need to write descriptions of an employer’s line of business and history, even if that company is widely known. (Aside: The résumé with the 23 bullet points mentioned above included four sentences on what Google does.)
CV formats often used by foreign developers are more likely to list minute details of each technical environment. This includes languages, operating systems, IDE’s, frameworks and libraries, app servers, databases, methodologies, and build tools, sometimes complete with version and release numbers. The sheer volume of this data can be quite cumbersome for contractors and consultants who work for several clients in a year, which is the norm for many new arrivals to the US. This information is rarely a major factor in interview assessments, wastes valuable space, and portrays the writer in a negative light due to a perceived inability to prioritize the minimal importance of this information.
Résumé reuse – Candidates who might apply for a range of positions typically use a single résumé during the application process. When you possess the qualifications for many roles, it’s best to create multiple versions that stress a primary role while also referencing the other roles you could handle. Using one résumé for web dev, sysadmin, and devops roles will water down your real value by trying to appeal equally to each set of requirements. Customizing a document for each of those roles, while giving careful mention to your experience in those other areas, is more effective.
CONCLUSION
Everyone is able to distill their career into a one or two page document if they are willing to prioritize what is important, pay attention to formatting, and be efficient with words (said the guy who wrote the 1200+ word essay on résumé length).
