The surge and shift to artificial intelligence (AI) in the workplace is forcing a pressing question to emerge: As a leader, how much should you rely on AI, and at what point do you risk outsourcing your humanity?

In an age where algorithms entwine with everyday decisions, leaders are beginning to face a stark imperative.

Can you utilize AI’s potential without surrendering judgment, creativity, or a leader’s core values?

Will you remember humanity?

The choices made now will determine whether AI becomes a trusted partner that enhances your organization or a disruptive force that completely undermines it.

These are the questions author and entrepreneur Faisal Hoque asks in his book Transcend: Unlocking Humanity in the Age of AI.

The Human Driver in an AI World

Hoque believes that finding the right balance between human agency and AI assistance is one of the defining leadership challenges of our time.

“A large part of human life isn’t really about the destination. It’s about the journey involved in getting there,” Hoque writes, using the metaphor of a self-driving car to question how much control we hand over to machines.

Organizations that focus solely on AI-driven efficiency risk creating burnt out workforces, extractive systems, and fragile organizations that cannot withstand economic, social, or environmental disruptions.

To build resilient organizations that can weather the future, leaders must embrace regenerative leadership. This requires shifting from exploitative business models that prioritize efficiency to people-centered leadership that actively seeks to restore and enhance resources, whether human, environmental, or technological.

Regenerative leaders recognize that AI should augment human potential, not replace or exploit it. They create strategies that use AI to enhance long-term human, business, and environmental well-being rather than diminishing them.

To put it another way, leaders need to determine the boundary between automation and human autonomy.

Hoque’s point is that AI is unlike any technology we’ve seen before; it is becoming an active participant in our decision-making. As Hoque describes it, one person pitted against “the brains of thousands or millions” of simulated intelligence can feel daunting.

The risk is that we become passive passengers.

“There’s a gut element to making decisions,” Hoque told me. “Your gut tells you, ‘Nah, this doesn’t sound right.’ So if you outsource all that, who’s going to tell you it doesn’t sound right? The machine is not going to.”

In leadership parlance—while AI might speed up analysis or drive routine choices—human leaders must remain in the driver’s seat regarding ethics and common sense.

AI’s Mirror and the Bias Dilemma

It’s comforting to think of AI as an objective, super-smart assistant, but that’s a dangerous oversimplification.

“AI is a mirror of our society, a mirror of whatever we’re feeding it,” Hoque cautions. “So obviously, there’s a huge element of bias.”

In our conversation, he unpacked how a seemingly efficient AI hiring tool could reflect and amplify existing prejudices.

For example, if a résumé-screening algorithm is trained on historically biased data, it might start favoring candidates from one city or background without anyone noticing.

Human bias, multiplied exponentially by an algorithm, is still bias; it’s just faster and more challenging to detect. Researchers at Brookings have warned that biased algorithms can produce systematically unfair outcomes at scale if left unchecked.

For leaders, the lesson is clear. We can’t assume AI will magically rid our organizations of bias. Hoque urges leaders to proactively question and test the outputs of their AI systems.

Are the recommendations fair? Is the data diverse? Is it up-to-date and bias-free to begin with?

This leadership vigilance is part of protecting human agency, ensuring that important decisions (hiring, promotions, customer offerings, and beyond) are not ceded entirely to a black-box model with blind spots.

Human Cost of Over-reliance

Beyond the ethical dilemma, there is another human pitfall to avoid: are you permitting AI the opportunity to erode the human connections and creativity in your workplace?

“Convenience is a drug,” Hoque quips, warning against the allure of delegating every possible task to automation. We’re creatures of comfort, and it’s easy to let an AI write all your emails, generate all your ideas, and even handle team communications.

But as Hoque points out, if you do that too much, “you’re outsourcing your faculties, and you no longer want to think.” That is where the danger comes in. When people lean on AI for everything, they may gradually lose the very skills and intuition that made them valuable in the first place.

There’s mounting evidence that an overreliance on AI can hurt your team’s well-being and performance.

Recent research highlighted a sobering trend: employees who used AI extensively feel “isolated and socially adrift,” even as they become more productive.

The more work team members handled with AI’s help, the lonelier they grew. The deep irony, as the researchers note, is that in chasing efficiency through AI, companies risk creating disengaged employees who ultimately perform worse. “Lonely, disengaged employees aren’t likely to bring their best selves to work. They’re less likely to collaborate, innovate, or go the extra mile for their organizations,” the study concludes.

Hoque advises leaders to be mindful and set boundaries: just because an AI tool can do something doesn’t mean you should use it for that.

For example, if a manager auto-generates all their team performance review feedback through ChatGPT, they might save time but inevitably lose trust when caught.

Employees can distinguish between a perfunctory robo-email and genuine, empathetic communication. The goal is to let AI handle the grunt work. At the same time, leaders double down on the uniquely human aspects of leadership—coaching, relationship-building, and vision—that no machine can replicate.

Purpose-driven, Open and Care Leadership

So, how should leaders proceed with AI?

 

In Transcend, Hoque outlines an “OPEN” framework (Outline the situation, Partner with both technology and people, Experiment to learn, and Navigate with oversight) paired with a “CARE” framework (Catastrophize the worst case, Assess the uncertainties, Regulate with guardrails, and Exit to potentially shut it down).

The philosophy is to embrace the innovation inherent in AI but guard fundamental human values simultaneously.

Furthermore, are you leading with purpose? It’s a question leaders should have been asking before the rise of AI.

“Just because you can doesn’t mean you have to,” Hoque says. It’s a reminder that restraint is a leadership virtue.

Leaders should establish ethical guidelines and even kill-switches for AI initiatives. As Hoque points out, being OPEN, operating with CARE, and leading with purpose will be necessary for a leader to pull the plug if something isn’t right.

Partner not Replacement

Hoque wants leaders to rethink what AI means in the workplace. “Look at AI as a partner, not an outsourcer,” he urges.

When leaders position AI as a collaborative partner—a tool that complements rather than replaces human capabilities—they send a clear message. Team members want leaders who advocate for them, not ones who quietly use technology as a pretext to cut costs or jobs.

As Hoque reminds us, transcending the AI temptation means intentionally guiding innovation with purpose, compassion, and an unwavering commitment to human dignity.

When leaders do that, they ensure our smartest machines amplify our best human instincts—instead of undermining them.

Two Frameworks for Balancing AI Innovation and Risk

By integrating structured frameworks like OPEN and CARE, organizations can navigate this challenge, harnessing AI’s transformative power while building the resilience necessary to thrive in an uncertain future.

Only 26% of companies have developed working AI products, and only 4% have achieved significant returns on their investments, according to a 2024 study. Bridging the gap between aspiration and achievement requires a systematic approach to AI transformation, one that primes organizations to think through the biggest questions this technology raises without losing sight of its day-to-day impact.

The stakes could not be higher. Organizations that fail to adapt will become the Polaroids and Blockbusters of the AI age. Yet hasty implementation carries its own dangers. When Zillow announced in February 2021 that it would begin purchasing properties that had been valued by a machine learning algorithm, the move was widely hailed as a step into the brave new world of artificial intelligence. Eight months later, the new business unit closed with losses of some $300 million.

The opportunities and risks AI presents demand careful thought and deliberate strategic responses. Piecemeal solutions will not suffice. The pace of AI development, combined with the technology’s unique capacity to transform human relationships and organizational culture, requires frameworks that can balance both unprecedented uncertainty and the need for immediate action. Organizations need comprehensive systems for thinking that can guide them through continuous transformation while keeping sight of their core purposes and human stakeholders.

I have spent three decades guiding digital transformation at organizations ranging from Fortune 2000 companies to the largest government agencies. Across these experiences, I have repeatedly encountered two common but contrasting attitudes that hold organizations back from the successful implementation of new technologies: institutional resistance to change and the impulsive adoption of technology without strategic purpose. I now see many organizations replicating the same mistakes in their approach to AI.

The solution to this double-edged problem lies in adopting complementary frameworks that combine to create a balanced approach to AI adoption. The OPEN framework (Outline, Partner, Experiment, Navigate) provides a systematic four-step process for harnessing AI’s potential, guiding organizations from initial assessment through to sustained implementation. The CARE framework (Catastrophize, Assess, Regulate, Exit) offers a parallel structure for identifying and managing AI-related risk, both within innovation projects and across the broader enterprise environment. While distinct in their purposes, both frameworks are designed to be flexible enough to evolve alongside AI.

These frameworks embed and enable two complementary mindsets: radical optimism about AI’s potential balanced with a deep caution about its risks. By integrating an innovation management process with a Portfolio and Financial Management (PfM) approach, organizations can drive transformative change while maintaining robust safeguards.

The OPEN Framework

Grounded in organizational purpose and the human-AI experience, the OPEN framework emphasizes that successful adoption depends not only on technology but also on leadership and a culture capable of sustaining continuous transformation. Each step in the process contributes to the development of an innovation portfolio, enabling organizations to manage AI projects from ideation to deployment, maintenance, and eventual retirement.

1. Outline

Too many organizations begin their AI journey by asking “What can this technology do?” instead of “What can this technology do to help us deliver on our mission?” This approach leads to tech-driven solutions in search of problems rather than to new ways of delivering real value. By reaffirming their purpose at the very beginning of the process and then aligning all decisions with that purpose as the single, most basic criterion of success, organizations can avoid being sidetracked by AI’s almost limitless capabilities.

Coke provides a compelling case study of how easily companies can lose focus on their core purpose, driven by the temptation to experiment with the latest tech trends. In 2023, Coke launched a new beverage, Y3000, which had been co-created with AI. Perhaps unsurprisingly, the company received widespread criticism for the unappealing taste of the drink. In 2024, Coke again embraced AI as a gimmick, undermining their long history of successful Christmas ad campaigns with an AI-powered effort that appealed to almost nobody. While there was arguably some value to be found in testing the capabilities of generative AI at scale, the association of a beloved brand with unsettling images straight out of the uncanny valley was a clear misstep.

Nike offers a counterexample showing how AI initiatives can be deeply aligned with organizational purpose. Nike’s mission is to “bring inspiration and innovation to every athlete” (emphasizing that “If you have a body, you are an athlete”). Rather than pursuing AI as a marketing gimmick, Nike has implemented AI solutions that directly serve this mission. Their Nike Fit technology uses AI-powered computer vision to help customers find their perfect shoe size through a simple phone scan. Their Consumer Direct Acceleration strategy employs AI for demand sensing and inventory optimization, ensuring the right products reach the right consumers at the right time. By starting with their core purpose of serving athletes, Nike has avoided the trap of tech-for-tech’s-sake and instead developed AI use cases that create genuine value for their customers while strengthening their brand.

Practical Guidelines for the Outline Phase:

Reaffirm Organizational Purpose: Before adopting AI, revisit and reaffirm your organization’s mission to ensure clarity and buy-in.Assess Current Knowledge: Evaluate the organization’s AI literacy and readiness. Conduct workshops to identify knowledge gaps. Develop programs to bridge gaps.Brainstorm Use Cases: Assign cross-functional teams to engage in blue sky thinking about AI applications.Filter: Filter the possible use cases by assessing them against the yardsticks of organizational purpose and AI readiness.2. Partner

Developing and implementing an AI innovation strategy is a classic interdisciplinary problem. The task cannot be handed off to the IT department, the R&D team, or the Chief Innovation Officer. These functions, and more besides, need to be engaged and involved if AI solutions are to have a chance of creating real value. So, partnerships within an organization are critical to the success of AI initiatives. But they will rarely be enough.

Even organizations with strong internal capabilities will typically need to forge external partnerships to realize their AI ambitions. While large tech companies may be able to build custom AI solutions from the ground up, most organizations will need to work with specialized partners who can help them develop and implement the specific technologies required to achieve their goals. These will often be third-party service providers, but they could also be academics, independent ethics advisors, or industry regulators.

But perhaps the most critical partnership of all is the one between humans and AI systems themselves. This partnership will fundamentally reshape the culture of every organization that deploys AI solutions, changing working relationships, reporting structures, and individual roles. Organizations need to think carefully about how their AI implementations will transform not just processes but the entire human experience within their organization. Will an AI system augment human capabilities or replace them? How will it affect team dynamics and organizational hierarchies? Will it operate behind the scenes or interact directly with users? These questions about the human-AI partnership need to be considered from the very beginning of any AI initiative, not treated as an afterthought once the technical solution is already built.

Practical Guidelines for the Partner Phase:

Map Internal Expertise and Collaboration Opportunities: Begin by identifying existing internal capabilities that can be leveraged for AI initiatives. Map cross-departmental expertise, ensuring that the right teams (e.g., data science, IT, operations, and marketing) can work together seamlessly.Evaluate and Vet External Partners: Selecting external collaborators, such as technology vendors, academic institutions, or niche AI startups, is critical for filling capability gaps. Leaders must ensure that potential partners align with their organizational goals, values, and operational requirements.Establish Governance Structures for Partnerships: AI partnerships often involve data sharing, intellectual property (IP) considerations, and collaborative innovation. Clear governance structures help manage these complexities and ensure accountability.Prioritize Human-Centric Design in AI Projects: Ensure that AI implementations, whether internal or customer-facing, keep the human experience central to their design and deployment. This is vital for adoption and positive outcomes.3. Experiment

Moving from blue sky thinking about AI’s possibilities to practical implementation requires a carefully structured experimental approach. Many organizations make the mistake of moving directly from ideation to full-scale deployment, leading to costly failures and missed opportunities. Others get stuck in an endless cycle of proofs of concept that never translate into real-world value. Both approaches waste resources and, more importantly, squander the opportunity to learn vital lessons about how AI can create value within a specific organizational context.

The key to successful AI experimentation is to structure the experiments as a learning journey rather than a validation exercise. Each experiment should be designed not just to test whether a particular AI solution works, but to generate insights about how it might create value, how it could scale, and how humans will interact with it. This means going beyond testing technical feasibility to explore enterprise-level viability and human desirability. It means testing not just the AI system itself, but the organizational capabilities needed to support it. And it means being willing to fail fast and learn fast.

Practical Guidelines for the Experiment Phase:

Develop Conceptual Prototypes: Use conceptual modeling to visualize how AI integrates into your current enterprise architecture. Storyboard the customer journey to anticipate touchpoints and challenges.Start Small: Deploy limited-use pilots to gather data on feasibility and performance. For example, a bank could test AI-driven fraud detection in a single branch before expanding.Incorporate Real-World Scenarios: Design experiments to reflect real-world conditions and exceptions rather than idealized setups. This ensures that outcomes are practical and scalable while uncovering potential issues that might arise in broader deployment.Define Metrics for Success: Identify KPIs for each experiment, such as increased operational efficiency or customer satisfaction.4. Navigate

The Navigate phase involves steering the organization through AI adoption while ensuring alignment with broader strategic goals and cultural values. It emphasizes continuous learning and adaptation in a rapidly evolving landscape in which technical and human factors are deeply intertwined.

The key to successful AI innovation lies in maintaining a steady flow of high-potential projects through a carefully designed innovation pipeline that transforms ideas into operational systems. Projects advance through this pipeline based on composite ranking scores that reflect strategic priority, risk level, potential value, cost, and implementation difficulty. These rankings provide an objective basis for prioritizing which projects should move forward at any given time.

Pipeline velocity—how quickly projects move through the system—requires careful management. Moving too quickly risks advancing projects before they are ready, while moving too slowly can lead to missed opportunities or competitive disadvantage. The key is to maintain steady forward momentum while ensuring quality gates are properly enforced. This often means running multiple projects in parallel at different stages, creating a continuous flow rather than a stop-start process.

Practical Guidelines for Implementing Navigate:

Apply Objective Metrics: Develop an innovation portfolio that categorizes AI initiatives based on risk, reward, resource requirements, implementation difficulty, and strategic alignment. Regularly review and update the portfolio to ensure it reflects evolving priorities and market conditions.Prioritize Resource Allocation: Allocate resources strategically based on the potential impact and feasibility of AI projects. To avoid spreading resources too thinly, focus on initiatives that align closely with your core mission and long-term objectives.Adopt a Learning Culture: Encourage iterative learning by integrating feedback loops. For instance, a logistics firm using AI for route optimization might adjust models based on driver feedback.Monitor the Horizon: Stay updated on AI trends to anticipate changes. Allocate resources for R&D to ensure readiness for the next wave of innovation.The CARE framework

While AI promises transformation across every organizational function, it also introduces vulnerabilities that could undermine or even destroy unprepared organizations. For example, while AI-powered diagnostic tools are revolutionizing healthcare delivery, AI systems can also make potentially catastrophic errors in medical diagnosis due to biased training data. Similarly, as organizations deploy AI for critical infrastructure management, they face increased exposure to cybersecurity threats that could cascade through interconnected systems. These technical challenges are amplified by the organizational and cultural shifts that AI necessitates, as teams must adapt to new ways of working and thinking. Organizations must also navigate a range of other risks, including

Reputational risks that can emerge from AI-driven PR disastersLegal exposure resulting from AI bias, ambiguities around copyright, and customer privacy issuesStrategic risks that emerge as AI rapidly reshapes entire industries.

The complexity and interconnected nature of these risks demands a structured approach to identification, assessment, and mitigation.

The CARE framework (Catastrophize, Assess, Regulate, Exit) takes a proactive rather than a reactive approach to AI risk management. Unlike traditional risk management approaches, CARE is specifically designed to address both the technical and human dimensions of AI risk. It accounts for the rapid evolution of AI capabilities, the potential for unexpected emergent behaviors, the transformation of organizational culture, and the complex interconnections between technical, operational, and human factors. The framework can be applied iteratively as AI systems evolve and new risks emerge.

CARE offers organizations a structured methodology for identifying and managing AI-related risks.

Systematically identify potential risks across technical, operational, and strategic dimensions. This creates a comprehensive risk inventory that serves as the foundation for all subsequent planning.Evaluation of risk likelihood, potential impact, and organizational capacity to respond. This enables prioritization of risks and efficient allocation of resources.Implementation of controls, monitoring systems, and governance structures to manage identified risks. This step translates analysis into actionable safeguards and procedures.Development of clear protocols for risk response, including system shutdown procedures and enterprise continuity plans. This provides a vital safety net when preventive measures fail.

AI represents a fundamental shift in how organizations operate and create value. To succeed, companies must adopt a balanced approach that embraces AI’s potential while being mindful of its risks. By integrating structured frameworks like OPEN and CARE, organizations can navigate the complexities of AI adoption, ensuring both innovation and resilience. This dual approach enables organizations to harness AI’s transformative power while safeguarding against potential pitfalls. Ultimately, the key to thriving in the AI era lies in a strategic, thoughtful, and balanced approach.

TRANSCEND: Book Nerdection Review

This is not just a book for people in business or finance; it’s a book for everyone.Reviewed by Georgia ColgraveNerdection Rating: “Nerdection Must Read”

Reading this book is like opening a can of worms. I read the book, found myself intrigued, and made my merry way onto the internet to perform further research, only to find myself manifestly down the rabbit hole.

The topic of Artificial Intelligence (AI) is contentious and somewhat polarizing. Between some people believing AI will be an incredible ally to humanity in the future and others touting it will bring about the end days, there are people like me who previously haven’t felt fussed by AI either way. After reading Transcend, I find myself with a new appreciation for aspects of technology, healthcare, and education — things that AI has permeated, and I have been taking for granted.

Spoiler-free Summary

Faisal Hoque is here to educate us all about AI with Transcend: Unlocking Humanity in the Age of AI. It was done in a way that I believe most people will find approachable, which is clever because it means that, realistically, anyone with some curiosity on the topic will be able to pick this book up and enjoy and learn. This is not just a book for people in business or finance; it’s a book for everyone.

Hoque uses examples to make the philosophical and technical explanations make sense and feel relatable and engaging. The flow of the book is methodical, beginning with the history and philosophy before building up to potential applications for AI for individuals, businesses, and governments. The additions of acronym flowcharts and exert help to keep the reader’s attention and expand their understanding of these concepts.

My Take on Transcend: Unlocking Humanity in the Age of AI

While reading Transcend, I was reminded of a social media post I stumbled across a few months ago. The summary is that a creative person was unhappy with AI’s current trajectory. She doesn’t want AI to create stunning artwork or write beautifully while she does mundane house tasks. She wants AI to do her dishes and laundry so that she can spend her time creating art and writing. I think this strikes at the heart of what Hoque argued it meant to be human–the creativity, the passion, the desire to make. I found the first part of the book, where all of these philosophical concepts were examined through a lens of comparison to AI, very stimulating and thought-provoking.

I found Hoque to be level-headed and fair in his examination of both the anti and pro sides of the AI argument. He takes pains to warn of several dangers of AI, including reduced creativity in language and thinking, increased difficulty developing critical thinking skills, and reduced capacity for delayed gratification, all due to an over-exposure to the convenience provided by AI. However, it is clear that Hoque believes that AI can still be a power for good in the future. Ultimately, AI needs to be tempered by intention — good intention — since AI looks to humans for all of its data. Through the research and development process with AI, people will need to keep asking themselves, “Why?” to ensure that we are only using AI to benefit everyone and for the right reasons.

I found Hoque’s closing chapter particularly touching after reading a social media post from last month in which he names his son, who has been battling multiple myeloma, as the inspiration for this book. In Transcend, Hoque opines that humanity may do anything it wants with AI if the intent is steeped in love. After all, AI is but a mirror of humanity, so we must show it our best side if we are to truly reap the benefits.

This is a book primarily for adults. It contains complex themes about business, economics, and philosophy that require a high level of reading comprehension and critical thinking skills.

As artificial intelligence evolves, we’re witnessing two interrelated phenomena shaping our future: AI personas and agentic AI. These developments bring both opportunities and challenges.

UNDERSTANDING AI PERSONAS

AI personas are collections of digital elements that combine to form hybrid characters with defined traits and priorities that interact with users in sophisticated ways. They range from professional advisors to creative collaborators and emotional support systems. Their ability to adapt interactions based on user needs makes them powerful tools for organizations.

AI personas can be understood through three key dimensions:

Function: The specific role and tasks the persona will performEpistemic perspective: The knowledge base and information sources the persona draws uponRelationship type: The mode of interaction that best serves the intended purpose

AI personas maintain consistent personality traits while evolving through interactions. For instance, an AI persona might serve as a strategic planning partner in a business context, accumulating knowledge about the organization’s goals and culture over time.

THE EMERGENCE OF AGENTIC AI

Agentic AI refers to systems with increasing autonomy and decision-making capability. Unlike traditional AI that processes inputs and generates outputs, agentic AI can initiate actions and pursue objectives independently within defined parameters.

The intersection of AI personas and agentic AI creates new collaboration possibilities. Consider these examples:

Supply Chain Management: Tesla’s AI system doesn’t just process inventory data—it autonomously adjusts production schedules, initiates parts orders, and redirects shipments based on real-time demand and disruption predictions. The system can decide to expedite certain components or switch suppliers without human intervention, though within predefined parameters.Financial Trading: Modern trading algorithms don’t simply execute preset rules. They actively monitor market conditions, news feeds, and social media sentiment, making independent decisions to open, adjust, or close positions. JPMorgan’s AI trading system, for instance, can autonomously modify its strategies based on changing market conditions.Network Security: Darktrace’s Enterprise Immune System doesn’t wait for security teams to identify threats. It learns normal network behavior and autonomously takes action to counter potential attacks, such as quarantining suspicious devices or blocking unusual data transfers.

These systems showcase how AI can not only respond to requests but proactively identify opportunities, suggest improvements, and take initiative within defined parameters.

CHALLENGES AND CONSIDERATIONS

However, this evolution presents challenges:

Authenticity and Trust: As AI personas become more sophisticated, maintaining transparency is critical. Organizations must establish clear guidelines on AI capabilities and limitations.Emotional Engagement: Humans naturally form emotional connections with AI personas, which can enhance interactions but also raise ethical concerns about dependency and manipulation.Autonomy Boundaries: Setting clear limits on what decisions AI personas can make independently versus requiring human oversight is essential.

What Is Reverse Improvement? How Leaders Can Avoid Common AI mistakes

I was watching comedian and political commentator Bill Maher talk aboutReverse Improvement (RI), and it struck me how profoundly relevant this idea is to the leadership challenges highlighted in this article and the themes we’ve explored in my upcoming book,TRANSCEND: Unlocking Humanity in the Age of AI. Reverse Improvement, as Maher describes it, occurs when technological progress unintentionally diminishes core human skills and values. Maher’s idea of RI isn’t just about clunky tech updates or frustrating software upgrades—it’s about a much larger, more insidious phenomenon: how technological “advancements” can subtly, and sometimes drastically, lead to the erosion of fundamental human skills and values.

The concept of RI highlights a key dilemma facing leaders in the age of AI: When does technological progress stop being an improvement and start becoming a regression? As AI and automation handle tasks once dependent on human creativity, intuition, and problem-solving, we risk outsourcing not just labor but also our intellectual and emotional core. RI warns us of this subtle decay—a decline that happens not in obvious ways but slowly, through overreliance on tools meant to help us.

As AI transforms the workplace, it’s easy to view automation as a form of progress. But if AI makes us less self-aware, less creative, and less empathetic, are we truly improving? Or are we succumbing to RI—replacing meaningful human effort with efficiency at the cost of long-term growth? This tension is exactly why mindful leadership, grounded in principles like self-awareness, right intention, and resilience, is more important than ever.

AI, REVERSE IMPROVEMENT, AND THE RISKS OF DEPENDENCY

Not all technological upgrades lead to better outcomes. Many improvements, particularly in the context of AI, can unintentionally diminish the very skills that made us successful in the first place. A leader who once relied on keen observation and strategic thinking may, over time, rely on AI-generated insights without questioning their validity. An employee who once developed persuasive narratives may now rely on AI to draft content, losing the ability to connect ideas creatively.

This erosion of skills is why leaders must maintain mindfulness in how they integrate AI into their workflows. Mindfulness, as taught by Eastern and Buddhist philosophy, emphasizes the importance of being present, aware, and intentional. Leaders who embody these qualities recognize when AI is genuinely enhancing their abilities versus when it’s causing stagnation.

Reverse Improvement occurs when leaders fail to pause and evaluate whether technological progress aligns with long-term human development. AI may offer convenience, but convenience can come at the cost of resilience, problem-solving, and self-reflection—skills critical to effective leadership.

RECOGNIZING WHEN AI HELPS VS. WHEN IT HURTS

We don’t lose skills all at once—we lose them gradually, as dependency on AI subtly erodes our mental muscles. Self-awareness, a core tenet of mindfulness, helps leaders recognize when this erosion is happening. Self-aware leaders evaluate whether they are engaging with AI as a tool or relying on it as a crutch.

For example, a marketing leader who once crafted compelling campaigns may now rely on AI-driven algorithms to optimize strategies. Without self-awareness, they may stop developing their storytelling abilities, assuming the AI will always “know best.” But self-aware leaders pause, reflect, and ask: “Am I still growing, or am I letting AI take over my creative instincts?”

Action Plan: Leaders should integrate mindfulness practices directly into their daily routines and team interactions. This can include short reflective meetings where leaders and teams pause to evaluate decisions and their alignment with long-term goals. Additionally, conducting regular assessments of AI’s role within workflows will ensure leaders remain in control, using AI to complement rather than override human judgment. By fostering an environment of ongoing reflection, leaders can continuously recalibrate their strategies to balance innovation with intentional decision-making.

LEADING WITH PURPOSE, NOT AUTOMATION FOR AUTOMATION’S SAKE

Purpose-driven leadership ensures that leaders consider the ethical, human, and long-term consequences of their decisions. RI occurs when leaders pursue technological upgrades without questioning their value beyond short-term productivity gains.

AI should free up human potential for higher-order tasks, such as creative problem-solving and relationship-building. However, when AI is implemented without the right intention, it can lead to the opposite effect—de-skilling employees and fostering dependency. Leaders with the right intention ask: “How does this technology enhance, rather than replace, human growth?”

Action Step: Leaders should develop a structured framework for evaluating new AI tools by integrating key criteria such as ethical considerations, employee impact, long-term strategic alignment, innovation potential, and risk management. This framework should assess the tool’s ability to foster creativity and innovation while identifying potential operational disruptions, ethical risks, and unintended consequences. To ensure comprehensive evaluation, governance protocols should be established to monitor compliance with organizational policies, data privacy standards, and ethical guidelines. In addition, diverse stakeholders across departments should be involved to assess both short-term efficiency gains and long-term human development outcomes.

By embedding periodic reviews of AI’s effectiveness, leaders can balance technological progress with sustainable, human-centered growth while mitigating risks and driving continuous innovation.

BUILDING HUMAN STRENGTHS ALONGSIDE TECHNOLOGICAL PROGRESS

Resilience in leadership means embracing change without losing core strengths. Technological progress can undermine resilience when we allow machines to do the hard work that builds character and cognitive stamina. Leaders who embrace resilience understand that problem-solving, creativity, and emotional intelligence are developed through struggle, effort, and reflection—not instant solutions.

AI can certainly assist with repetitive tasks, but leaders must ensure that the hard, growth-oriented work of leadership remains intact. For example, instead of relying solely on AI to analyze market trends, resilient leaders involve their teams in brainstorming sessions to sharpen their strategic thinking.

Action Step: Leaders can prioritize activities that involve manual problem-solving, creative brainstorming, and team collaboration. These exercises help maintain and strengthen cognitive and strategic thinking abilities, preventing skill atrophy in a tech-driven world. Resilience also requires leaders to create a culture that values learning through experience. Rather than shielding teams from challenges by automating solutions, resilient leaders encourage problem-solving, risk-taking, and adaptive learning. By facing difficulties head-on, teams can strengthen their critical thinking and innovation skills.

BALANCING AI AND HUMANITY: AVOIDING RI THROUGH THE MIDDLE WAY

Buddhist philosophy’s middle way teaches us to avoid extremes and seek balance. In the context of AI and RI, this means integrating technology thoughtfully, ensuring that it complements human effort rather than replacing it. The key to leadership in a tech-driven world is not to reject AI, but to integrate it in ways that amplify human strengths while preserving creativity, empathy, and resilience.

Leaders who follow the Middle Way avoid the extremes of either over-relying on AI or rejecting its benefits entirely. They understand that technology can enhance human potential, but only when used with mindful intention and purpose.

FROM REVERSE IMPROVEMENT TO MINDFUL PROGRESS

Technological progress sometimes can be deceptive. What appears to be an upgrade may, in fact, be a step backward if it causes us to detach from our core human capacities. True progress isn’t measured by how much we automate or accelerate—it’s measured by how much we grow, both individually and collectively.

Mindful leaders will recognize that AI is a tool, not a replacement for human creativity and judgment. We must remain devoted to creating a future where technological innovation drives genuine improvement—not just in productivity but in the development of resilient, purposeful, and empathetic individuals.

Government Must Embrace AI Today

Beyond the hype of generative AI

In January, Faisal Hoque, a renowned management thinker, technologist and #1 Wall Street Journal bestselling author, shared his thoughts with the chapter on building artificial intelligence (AI)-empowered government agencies. AI profoundly changes how things are done. There is a long history with AI, such as mechanical decision tools designed by Leonardo da Vinci and others. Hoque commented we need to look beyond the hype of generative AI to see what is actually happening.

Hoque touched on some of the military and intelligence success stories. For example, the Pentagon’s joint all-domain command and control (JADC2) program that integrates multiservice data to reduce battlefield decision cycles from hours to minutes. Hoque said the current AI landscape today consists of three main categories: analytical AI, workflow automation and generative AI. He pointed out that because the technology is much more accessible, there are ramifications. Hoque mentioned a new AI of tomorrow called Agentic AI, which will feature AI systems that make autonomous decisions within defined parameters. The concern is that the AI might think your human input is incorrect and decide to do what it thinks is right. Hoque also discussed three implementation challenges: organizational, technical and regulatory. He talked about needing to develop ethical and legal guard rails to help guide implementation.

In addition, Hoque talked about reimaging the work. A different way of thinking will be needed; instead of taking weeks to develop an answer, it might be generated by tomorrow. In this sort of information-rich, quick turnaround of key data, how do you prepare your organization? Hoque spoke of open and care frameworks, where each framework provides a practical launchpad for planning that can be applied immediately.

Hoque concluded by stating the future belongs to government agencies that embrace AI today, not just with technology, but with vision, culture and purpose.

When It Comes to AI, Innovation Isn’t Enough

The AI landscape is rapidly evolving, with America’s $500 billion Stargate Project signaling massive infrastructure investment while China’s DeepSeek emerges as a formidable competitor. DeepSeek’s advanced AI models, rivaling Western capabilities at lower costs, raise significant concerns about potential cybersecurity threats, data mining, and intelligence gathering on a global scale. This development highlights the urgent need for robust AI regulation and security measures in the U.S.

As the AI race intensifies, the gap between technological advancement and governance widens. The U.S. faces the critical challenge of not only accelerating its AI capabilities through projects like Stargate but also developing comprehensive regulatory frameworks to protect its digital assets and national security interests. With DeepSeek’s potential to overcome export controls and conduct sophisticated cyber operations, the U.S. must act swiftly to ensure its AI innovations remain secure and competitive in this rapidly changing technological landscape.

We have already seen the first wave of AI-powered dangers. Deepfakes, bot accounts, and algorithmic manipulation on social media have all helped undermine social cohesion while contributing to the creation of political echo chambers. But these dangers are child’s play compared to the risks that will emerge in the next five to ten years.

During the pandemic, we saw the unparalleled speed with which new vaccines could be developed with the help of AI. As Mustafa Suleyman, founder of DeepMind and now CEO of Microsoft AI, has argued, it will not be long before AI can design new bioweapons with equal speed. And these capabilities will not be confined to state actors. Just as modern drone technology has recently democratized access to capabilities that were once the sole province of the military, any individual with even a rudimentary knowledge of coding will soon be able to weaponize AI from their bedroom at home.

The fact that U.S. senators were publicly advocating the shooting down of unmanned aircraft systems, despite the lack of any legal basis for doing so, is a clear sign of a systemic failure of control. This failure is even more concerning than the drone sightings themselves. When confidence in the government’s ability to handle such unexpected events collapses, the result is fear, confusion, and conspiratorial thought. But there is much worse to come if we fail to find new ways to regulate novel technologies. If you think the systemic breakdown in response to drone sightings is worrying, imagine how things will look when AI starts causing problems.

Seven years spent helping the departments of Defense and Homeland Security with innovation and transformation (both organizational and digital) has shaped my thinking about the very real geopolitical risks that AI and digital technologies bring with them. But these dangers do not come only from outside our country. The past decade has seen an increasing tolerance among many U.S. citizens for the idea of political violence, a phenomenon that has been cast into particularly vivid relief in the wake of the shooting of United Healthcare CEO Brian Thompson. As automation replaces increasing numbers of jobs, it is entirely possible that a wave of mass unemployment will lead to severe unrest, multiplying the risk that AI will be used as a weapon to lash out at society at large.

These dangers will be on our doorsteps soon. But even more concerning are the unknown unknowns. AI is developing at lightning speed, and even those responsible for that development have no idea exactly where we will end up. Nobel laureate Geoffrey Hinton, the so-called Godfather of AI, has said there is a significant chance that artificial intelligence will wipe out humanity within just 30 years. Others suggest that the time horizon is much narrower. The simple fact that there is so much uncertainty about the direction of travel should concern us all deeply. Anyone who is not at least worried has simply not thought hard enough about the dangers.

“THE REGIMENTED REGULATION HAS TO BE RISK-BASED”

We cannot afford to treat AI regulation in the same haphazard fashion that has been applied to drone technology. We need an adaptable, far-reaching and future-oriented approach to regulation that is designed to protect us from whatever might emerge as we push back the frontiers of machine intelligence.

During a recent interview with Senator Richard Blumenthal, I discussed the question of how we can effectively regulate a technology that we do not yet fully understand. Blumenthal is the co-author with Senator Josh Hawley of the Bipartisan Framework for U.S. AI Act, also known as the Blumenthal-Hawley Framework.

Blumenthal proposes a relatively light-touch approach, suggesting that the way the U.S. government regulates the pharmaceutical industry can serve as a model for our approach to AI. This approach, he argues, provides for strict licensing and oversight of potentially dangerous emerging technologies without placing undue restrictions on the ability of American companies to remain world leaders in the field. “We don’t want to stifle innovation,” Blumenthal says. “That’s why the regimented regulation has to be risk-based. If it doesn’t pose a risk, we don’t need a regulator.”

This approach offers a valuable starting point for discussion, but I believe we need to go further. While a pharmaceutical model may be sufficient for regulating corporate AI development, we also need a framework that will limit the risks posed by individuals. The manufacturing and distribution of pharmaceuticals requires significant infrastructure, but computer code is an entirely different beast that can be replicated endlessly and transmitted anywhere on the planet in a fraction of a second. The possibility of problematic AI being created and leaking out into the wild is simply much higher than is the case for new and dangerous drugs.

Given the potential for AI to generate extinction-level outcomes, it is not too far-reaching to say that the regulatory frameworks surrounding nuclear weapons and nuclear energy are more appropriate for this technology than those that apply in the drug industry.

The announcement of the Stargate Project adds particular urgency to this discussion. While massive private-sector investment in AI infrastructure is crucial for maintaining American technological leadership, it also accelerates the timeline for developing comprehensive regulatory frameworks. We cannot afford to have our regulatory responses lag years behind technological developments when those developments are being measured in hundreds of billions of dollars.

However we choose to balance the risks and rewards of AI research, we need to act soon. As we saw with the drone sightings that took place before Christmas, the lack of a comprehensive and cohesive framework for managing the threats from new technologies can leave government agencies paralyzed. And with risks that take in anything up to and including the extinction of humanity, we cannot afford this kind of inertia and confusion. We need a comprehensive regulatory framework that balances innovation with safety, one that recognizes both AI’s transformative potential and its existential dangers.

That means:

Promoting responsible innovation. Encouraging the development and deployment of AI technologies in critical sectors in a safe and ethical manner.Establishing robust regulations. Public trust in AI systems requires both clear and enforceable regulatory frameworks and transparent systems of accountability.Strengthening national security. Policymakers must leverage AI to modernize military capabilities, deploying AI solutions that predict, detect, and counter cyber threats while ensuring ethical use of autonomous systems.Investing in workforce development. As a nation, we must establish comprehensive training programs that upskill workers for AI-driven industries while enhancing STEM (science, technology, engineering, and math) education to build foundational AI expertise among students and professionals.Leading in global AI standards. The U.S. must spearhead efforts to establish global norms for AI use by partnering with allies to define ethical standards and to safeguard intellectual property.Addressing public concerns. Securing public trust in AI requires increasing transparency about the objectives and applications of AI initiatives while also developing strategies to mitigate job displacement and ensure equitable economic benefits.

The Stargate investment represents both the promise and the challenge of AI development. While it demonstrates America’s potential to lead the next technological revolution, it also highlights the urgent need for regulatory frameworks that can match the pace and scale of innovation. With investments of this magnitude reshaping our technological landscape, we cannot afford to get this wrong. We may not get a second chance.

AI’s potential to improve patient outcomes, tailor treatments, and reduce the burden on health care systems is immense. As someone who has witnessed the life-saving impact of medical innovation, I’m optimistic that AI can help many more families avoid the devastating uncertainty I once faced.

AI-powered diagnostics: A game changer in early detection

Accurate and early detection is often the key to successful cancer treatment. However, traditional diagnostic tools, including biopsies, mammograms, and imaging scans, have limitations. False negatives and positives remain a challenge, leading to delayed treatment or unnecessary procedures. AI is making major strides in addressing these gaps.

AI-powered diagnostic tools are designed to improve the accuracy of detecting abnormalities. For instance, algorithms trained on massive datasets of mammograms have achieved near-human or even superior accuracy in spotting early signs of breast cancer. Some studies have reported that AI systems can evaluate mammograms with 99% accuracy, a figure that can dramatically reduce misdiagnoses and improve early detection rates.

Consider the UK’s National Health Service (NHS), which is currently piloting the world’s largest AI trial for breast cancer detection, involving over 700,000 mammograms. This trial aims to compare AI’s efficiency with that of human radiologists and potentially pave the way for more cost-effective diagnostic protocols. By using AI, health care providers can process scans more quickly, identify high-risk cases, and prioritize patient care.

Early and accurate diagnosis has long-term financial implications. When cancer is caught early, treatment options are typically less aggressive and less expensive, reducing the burden on both patients and healthcare providers. Furthermore, AI’s ability to catch subtle signals in imaging data—something that human eyes may miss—offers a new level of precision in oncology care.

Personalized treatment plans: Moving beyond one-size-fits-all approaches

Cancer is a highly individualized disease. Two patients with the same type of cancer may respond to treatments in entirely different ways due to genetic differences, underlying health conditions, and other factors. The emergence of precision medicine has underscored the importance of creating tailored treatment plans, and AI is at the forefront of this effort.

AI algorithms can analyze vast amounts of patient-specific data, including genetic information, medical history, imaging scans, and previous treatment outcomes. By identifying patterns within this data, AI can help clinicians predict how a patient will respond to certain therapies. For example, some AI systems are being used to determine which cancer patients are most likely to benefit from immunotherapy, a promising but often unpredictable treatment option.

Immunotherapy works by harnessing the body’s immune system to fight cancer, but its effectiveness varies widely among patients.
