For years, we’ve celebrated disruption as a virtue. We have applauded those who moved fast, broke things, and reinvented entire industries overnight. The pace set by this mindset was thrilling, and we began to value rapid change as a good in its own right. But in the rush to innovate, something vital got lost: our sense of balance, our ability to pause, and our capacity to care.
A different story is emerging, as I speak with leaders, innovators, and everyday workers worldwide. Not one of bold breakthroughs, but of fatigue, fragmentation, and quiet disillusionment.
We don’t need more chaos disguised as progress. What we need, urgently, is intentional direction.
When Disruption Becomes DissonanceOur cognitive systems aren’t wired for endless volatility. And yet, today’s work culture rarely offers a moment of stillness. We’re expected to pivot constantly, stay online, and keep reinventing even when we haven’t recovered from the last wave of change.
The result: Recent studies make this clear:
A 2025 Moodle study found that 66 percent of employees are experiencing burnout, the highest level ever recorded.NAMI’s 2024 Workplace Mental Health Poll reported that more than half of U.S. employees feel burned out.Eagle Hill Consulting found higher rates among women, senior professionals, and those in high-responsibility roles.When people are in survival mode, it is nearly impossible to access the deeper capacities needed for innovation: curiosity, empathy, and creative flow.
Innovation Without AnchoringWe often mistake activity for progress. We equate faster with better. But the truth is this: People need grounding to grow.
Without a sense of why, constant change becomes disorienting. We feel like we’re moving, but not going anywhere that matters.
That’s the real danger of disruption without direction: it depletes the very human capacities it claims to empower.
The Need for Intentional InnovationIntentional innovation isn’t about resisting change – it’s about pursuing the right change, for the right reasons, at a pace we can sustain.
It asks better questions:
What kind of future are we building? Who is it for?Are our decisions aligned with our values, or just reactions to pressure?Can we honor both agility and well-being?Intentional direction gives people psychological safety, not just productivity. It allows organizations to move forward without leaving their humanity behind.
How Leaders Can Shift the CultureWhether you’re leading a team or leading yourself, these shifts can help realign your relationship with change:
1. Trade reactivity for reflection.
Slow down decision cycles. Build in space to think, not just to react.
2. Clarify meaning, not just goals.
People go further for a mission than for a metric. Make the work matter.
3. Recognize emotional bandwidth.
Exhaustion isn’t fixed with apps or perks. It takes real structural change.
4. Lead from presence, not panic.
Your groundedness sets the emotional tone. Calm isn’t passive, it’s powerful.

We are entering an age in which emotional intelligence is just as vital as strategic insight, an age in which success will come not from how fast we move but from how well we align, adapt, and lead with care.
We don’t need to break more things. We need to ask what’s worth building, and why.
That’s how we move from disruption to direction. And that’s how we begin to heal, build, and transcend.

7 Ways Leaders Must Evolve to Lead AI-Augmented Teams

As far back as records of the subject go, the art and science of leadership has always addressed one constant question: How should humans lead other humans? Today, that paradigm is shifting. Leaders must now learn to guide hybrid teams—composed of both human professionals and AI systems that support and augment human team members, while increasingly also performing complex tasks independently.
Already, more than 75% of knowledge workers report using AI at work. Meanwhile, Gartner predicts that 100 million workers will collaborate with “robo-colleagues” by 2026.
This is not a minor evolution. It may be the most profound transformation in human history of how we conceive of and implement leadership. As AI systems grow more advanced, we must reimagine what it means to lead. The skills that ensured success in the past will not be sufficient for what lies ahead.
Through my research and my work with organizations undergoing this shift, I have identified seven essential ways that leaders must evolve if they are to lead effectively in this new age of AI-augmented work.
1. BECOME A CONDUCTOR OF THE AI ORCHESTRAShift: from task director to systems orchestrator
As AI moves into the mainstream, and as agentic AI begins its rollout in workplaces around the world, leaders must understand how humans and AI systems interact across their organizations.
They must become skilled conductors of what I call the “AI orchestra.”
This requires more than just tool proficiency. It means enabling and supporting every human team member with the skills they need to coordinate across multiple AI systems. It means learning to give clear and strategic direction to AI systems, human team members, and the unified system of which they both form a part. Critically, it also means learning how to assess AI-generated outputs with discernment. Just as a conductor ensures harmony and rhythm without playing every instrument, today’s leader must orchestrate intelligent collaboration between humans and machines.
Exercise: Assign a team project that requires the use of three distinct AI tools to solve a single challenge. Afterward, debrief together: How did team members coordinate their use of the tools? Where did friction arise? What did the exercise reveal about managing complexity?
2. GAIN FIRSTHAND EXPERIENCE OF COLLABORATING WITH AIShift: From delegating AI adoption to modeling it
You can’t lead what you haven’t lived. Leaders must personally engage with AI tools—not to become technical experts, but to develop an intuitive understanding of their evolving capabilities and limitations.
When team members see their leaders using AI thoughtfully, it normalizes adoption and sets the tone for healthy human-AI collaboration. Just as importantly, this firsthand experience equips leaders to make better strategic decisions about where and how to implement AI.
Exercise: Use AI for three leadership-related tasks this week—writing a summary, analyzing trends, and preparing communications. Note what worked, what didn’t, and share your reflections with the team.
3. INTENTIONALLY CREATE SKILL DEVELOPMENT OPPORTUNITIESShift: From assuming organic growth to designing skill resilience
As AI handles more cognitive tasks, human skills like critical thinking, reasoning, and interpersonal judgment risk erosion. Leaders can no longer rely on natural work progression to build these abilities.
Paradoxically, we must sometimes introduce friction—by designing projects that intentionally limit AI use—to preserve the skills AI cannot replicate.
Exercise: Create “AI-free zones” within select tasks or stages of a project. Ask teams to complete these without assistance, then reflect: Which human capabilities were most essential? What gaps became visible?
4. MASTER THE ART OF ASKING QUESTIONSShift: From providing answers to elevating inquiry
The most effective leaders of hybrid teams will distinguish themselves not by giving commands but by asking better questions. Prompting AI well requires the same clarity, curiosity, and critical thinking that great leadership has always demanded.
This shift also enhances team dynamics. Asking questions encourages dialogue, surfaces blind spots, and builds collective intelligence—both human and machine.
Exercise: Create a “questioning matrix” focused on five areas: ethics, data quality, user experience, regulatory impact, and business value. Apply this to your next AI initiative to guide both human discussion and machine prompting.
5. CULTIVATE CLARITY OF PURPOSEShift: From doing more to focusing on what matters most
AI dramatically expands what is possible. But when everything becomes feasible, the leadership challenge becomes discernment—knowing what is worth doing.
Purpose provides direction amidst the noise. It ensures AI is deployed to amplify what truly matters—not just what’s trendy or easy.
Exercise: Draft a one-sentence “AI purpose filter” (e.g., “We implement AI only when it deepens customer trust or improves outcomes”). Then evaluate all current AI initiatives through this lens and realign as needed.
6. DEVELOP ENHANCED EMOTIONAL INTELLIGENCEShift: From performance oversight to emotional stewardship
The AI transition is deeply human—and often unsettling. People worry about their relevance, identity, and future. Leaders must acknowledge this emotional landscape and create psychological safety.
Leading AI-augmented teams requires greater empathy, openness, and emotional clarity. Teams need help not just with tools, but with meaning.
Exercise: Host “AI concern circles” where each person shares one fear and one hope about AI in their work. Listen without judgment. Follow up with individuals who express high anxiety and help them envision new roles for their unique human strengths.
7. TRANSFORM INTO A MORAL AGENTShift: From operational decision-maker to ethical guide
AI raises urgent questions about bias, surveillance, accountability, and human dignity. These questions cannot be outsourced or automated. They are leadership responsibilities.
Studying AI ethics is important—but ethical leadership begins with cultivating your own moral compass. Leaders must be willing to pause, challenge assumptions, and prioritize long-term human impact over short-term gains.
Exercise: Run an “ethical pre-mortem” for your next AI project. Imagine it has failed ethically one year from now. What went wrong? Who was harmed? Use this scenario to build safeguards and accountability from the outset.
THE FUTURE OF LEADERSHIP IS HUMAN + MACHINEThe integration of AI across the workforce will not make human leadership obsolete—but it will reshape the role of leader from the ground up. In this new era, the most successful leaders will be those who evolve from directive to facilitative, from efficient to intentional, from reactive to reflective.
Leading AI-augmented teams requires more than technical adaptation. It demands a deeper humanity—one that blends curiosity, ethics, emotional intelligence, and purpose.
If done right, the result won’t be less human leadership—it will be more.

Digital Invasion Sets Off Tech Trauma

The Kanamari tribe’s rapid digital immersion shows how tech disrupts culture and connection. Their choice to limit access reminds us that in an always-on world, restraint is a radical act.

Technology is never neutral. It can distort our values just as easily as it can amplify our intentions.
Some of my most treasured childhood memories are of visiting a place that no longer exists: my grandmother’s village in rural Bangladesh as it was 45 years ago. This was a place without electricity, internet, or machines. It was a place where time moved at the speed of breath, and connection was felt, not downloaded. It is gone now, changed beyond recognition by the drumbeat of progress that has pulled it into the global present.
I was reminded of what had been lost on Sunday night, when CNN broadcast the story of the Kanamari tribe, an indigenous community in the Brazilian rainforest who were suddenly catapulted into the digital age by the arrival of a Starlink-based internet connection.
The memory stayed with me as I watched the Kanamari tap into their first satellite signal and scroll through WhatsApp, Facebook, and Kwai, a Chinese short-video app similar to TikTok. But it wasn’t just joyful dances or wildlife clips that streamed into the village. With no filters or digital literacy infrastructure in place, the flood included manipulative AI-generated videos, misinformation, and explicit content, including pornographic material. What unfolded was not simply a story about internet access. It was a parable for the age we all live in.
From Sacred Ritual to Viral FeedUntil the arrival of Starlink, the Kanamari had lived entirely offline. Then, almost overnight, they were wired into the global digital stream. The internet gave them powerful tools: the ability to report illegal deforestation, connect with distant relatives, and access vast stores of information.
But it all came too fast.
There’s an old saying: when a frog is dropped into boiling water, it jumps out immediately. But if the water is heated slowly, the frog doesn’t notice until it’s too late. The Kanamari were the frog dropped into boiling water, fully immersed in modern tech all at once. The rest of us? We’ve been slowly simmering in it for decades.
The story that unfolded on the screen was predictable in many ways. Connectivity brought newfound access to medical guidance, enabling villagers to search for symptoms, learn how to apply basic healthcare principles, and even attempt self-diagnosis where formal care was absent.
But this access to the wider world was a double-edged sword. The very signal that the community could use to report illegal deforestation also had the potential to attract those responsible for the crime. Satellite-linked phones and GPS data can enable poachers, illegal loggers, and land grabbers to coordinate more efficiently. Worse, the same infrastructure can be exploited by organized criminal networks engaged in cocaine farming, narcotics trafficking, and land conversion for illicit crops.
Digital visibility also threatened to expose the community to scams, trafficking routes, and ecological exploitation disguised as opportunity. The jungle was no longer enough to protect the Kanamari from the dangers of the connected world.
These Symptoms Mirror Our OwnWhat the Kanamari experienced in shocking fashion over just a few days, the rest of us have become acclimatized to over years and decades.
Addiction to dopamine-triggering content:Platforms like Kwai and Facebook are engineered to keep users hooked. The scroll-reward cycle quickly reshaped how the Kanamari engaged with boredom, curiosity, and even learning.Isolation despite digital “connection”:
Among the Kanamari, isolated screen time threatened to displace communal rituals, mirroring the quiet detachment so common in hyper-digital societies. While we are more “connected” than ever by modern communications technology, loneliness has become a healthcare emergency in the United States.The erosion of communal rituals and presence:
What’s being lost isn’t just time; it’s tradition. The experience of listening to stories, singing songs, or learning through shared experience is now filtered through screens and algorithms.Distorted values shaped by influencer culture:
Young people in the tribe, like elsewhere, quickly began to absorb external ideals—materialism, viral fame, stylized perfection—that clashed with the grounded identity of their culture.Can They Hold the Line?
In response, the Kanamari made a striking choice: They began shutting off the internet at night. Not because they were constrained by technical limits but because they understood intuitively that boundaries were needed around the use of this new tool.
But will those boundaries endure?
As digital influence expands and economic pressures grow, will the Kanamari be able to sustain their nightly disconnect? Will the younger generation—already fluent in viral content—resist the pull of an always-on digital world? Or will outside systems gradually wear down their resolve?
These aren’t just their questions. They are ours, too.
Can we create durable guardrails in our own lives? Can we choose when to engage and when to step away? Can we preserve the sacred in an era of saturation?
From Innovation to IntentionThe Kanamari are offering something many modern cultures have lost: the wisdom of restraint. Turning off the signal isn’t a rejection of progress—it’s an affirmation of presence.
We don’t need to abandon technology. But we must meet it with discernment. With a concern for cultural depth. With care.
The Kanamari will grapple with their place in the global connected community for many years. But their experience also has the potential to change us. In their encounter with the internet, the Kanamari remind us to ask: What are we plugged in to—and what do we need to unplug from?

Food Is How We Remember

The kitchen remains one of the last refuges for stories, care, and shared humanity.

I lost my mother last year. As I cooked dinner this Mother’s Day, I was reminded just how big a role food played in our relationship. Meals weren’t just about sustenance. They were sources of memories. A bowl of soup, a cup of tea, a simple fish curry—each became a kind of language between us.
Food was her way of nurturing, expressing, connecting. In the quiet rituals of her cooking, I came to understand what care truly looked like.
Today, as the world rushes toward automation and optimization, I increasingly find myself looking to food for moments of calm— brief spaces outside the chaos where we can make real connections with others. At the same time, I worry what will happen to the human heart of food when machines prepare, deliver, and even plan our meals for us.
In a world that prizes optimization, food remains one of the last places where imperfection still carries soul.
Long before we speak, we are fed. Through food, we receive our first experiences of safety, care, and attention. A warm bowl of rice. A splash of mango pulp. A fragrant stew simmering in a kitchen filled with laughter. These are more than meals. They are messages: You are loved. You belong.
I often think about the quiet care my mother infused into everything she cooked. There is no recipe that can convey that feeling, no machine that can replicate her hands, her rhythm, her reasons. Each dish told a story, and each dish held the power to heal, to anchor, to crystallize memories or to call them back.
The meals that nourish us most are not engineered, they are remembered.
Technology can replicate flavor. But it cannot replicate feeling.
Meals as Memory, Culture, and CraftIn my travels I have learned that food is always more than merely functional. In the ritual of kaiseki, a deeply seasonal and intentional Japanese meal tradition, each dish is curated not for convenience but to reflect nature, emotion, and presence.
In Buddhist temples, the practice of shojin ryori turns a humble, plant-based cuisine rooted into a meditation, a form of compassion and awareness. No ingredient is wasted. No moment is rushed.
These traditions stand in stark contrast to today’s fast-paced food culture, where meals are engineered for speed and satisfaction but often stripped of soul.
If we allow food to become something produced mechanically and consumed without thought—a product instead of a practice—we risk losing something fundamental about ourselves.
Cooking Is Creativity, Not Just ConsumptionPreparing a meal is an act of design. It sharpens the senses. It requires empathy. It invites spontaneity.
When we cook, we engage in a creative dialogue—with our past, with our mood, with those we’re feeding. There is no “perfect” version. There is only the moment, the adjustment, the intuition. Cooking reminds us we are alive.
Cooking is where memory, intuition, and love meet on the same plate.
No automated tool can replicate the joy of discovery, the small miracles born from touch, taste, timing.
The way you cook reveals how you care. It is an emotional blueprint, not a mechanical task.
In Defense of the Human TableLet’s be clear: Technology can help us in many ways. It can make cooking safer, more accessible, and less wasteful. But we must draw a line between assistance and replacement. Because once food is reduced to pure utility value, we lose what it means to feed—and to be fed—as human beings.
Food is how we build connection, foster understanding, and create belonging. We don’t need smarter kitchens. We need longer tables. Spaces where people of different backgrounds, generations, and experiences can gather and break bread together.
To protect the soul of food, we need to find ways to:
Return to the table. Not just for eating, but for connecting. Put down the devices. Create space for real conversation.Cook with heart. Let meals express emotion. A dish can carry joy, grief, celebration. Cooking is a language of care.Preserve tradition. Your grandmother’s recipe isn’t just food – it’s heritage. Record it. Share it. Let it live on.Pass it forward. Teach the young not just how to cook but why we cook. Let them see that food is an act of love.Build longer tables. Invite others in. Share what you have. Use food as a means for inclusion, empathy, and peace.Let the kitchen be a place where memory, presence, and care come together. This is something only humans can do. No machine can replicate this magical recipe.
A Life of Flavor, a Life of MeaningIn my food blog, I’ve chronicled meals that linger long after the last bite. Not because they were perfect but because they were made and served with care. A bowl of soup offered during a hard week. A dish shared with someone we miss. A hurried plate that still carried intention. These meals were crafted not just to satisfy hunger but to show up for someone—with presence and heart.
The future will always offer faster, more efficient ways to eat. But it will always be the human touch, the thoughtful gesture, the quiet love infused into the act of cooking that gives food its deepest meaning.

Use your imagination to project your company’s purpose into possible futuresKeep constant watch on the horizon for emerging AI capabilities and risksCultivate emotional intelligence to guide your team through uncertaintyAdopt a “beginner’s mind” approach that remains open to new possibilitiesSlow things down even as the world speeds upAim for antifragility rather than stabilityManaging the RisksAs you build your innovation portfolio, apply equal rigor to understanding and mitigating AI’s dangers. The Comfort of Synthetic CompassionUnlike humans, AI doesn’t feel. Yet it increasingly acts like it does, responding to prompts with empathy-coded language, soothing tones, and even scripted grief. These responses are clean, predictable, and emotionally gratifying. And that’s precisely the problem with them.
Real empathy is rarely convenient. It’s messy, imperfect, and sometimes uncomfortable. As I’ve explored in my book TRANSCEND, empathy isn’t a static trait—it’s a practice of shared vulnerability. And like any deep human capacity, it must be exercised, not engineered.
When we begin to accept AI’s emotional mimicry as “close enough,” we dull our tolerance for human complexity. We risk trading emotional presence for emotional performance.
From Emotional Outsourcing to Emotional InfantilizationAI therapists never interrupt. Digital assistants don’t ask for reciprocity. Bots never get tired. These frictionless interactions feel emotionally safe. And yet they may be quietly reshaping us without our awareness or consent.
When we become too accustomed to simulated empathy, we forget how to offer it ourselves. We start expecting perfection in others, losing patience with the all-too-human qualities of ambiguity, fatigue, or contradiction. This isn’t just a behavioral shift—it’s what I call a slide into becoming emotionally post-human: efficient, reactive, and disconnected from the emotional laborthat empathy requires.
Empathy Isn’t Scalable, and That’s the PointIn our optimization-obsessed world, empathy is being rebranded as something scalable. But emotional intelligence is not a feature that can be replicated and rolled out. It’s something that emerges from relationships. It doesn’t scale. It doesn’t streamline. It thrives in tension, imperfection, and presence.
As I argue in Everything Connects, impactful systems—technological, biological, and human—are interconnected and regenerative, not extractive. Empathy is no different. It must be renewed, revisited, and relearned through real encounters rather than being reduced to behavioral scripts or predictive analytics.
AI may be able to simulate empathy. But only humans can truly sit with another person’s suffering.
As Vietnamese Zen Buddhist monk Thich Nhat Hanh wrote, “Empathy is the capacity to understand the suffering of another person.”
This view reminds us that empathy is not performance—it is presence. And while machines may mirror our emotional expressions, they can’t experience the mutual vulnerability from which true compassion arises.
A Call to Rewild Our Emotional LivesWe don’t need to “protect” empathy as a fragile resource. Instead, we need to rewild it. Let it be awkward. Let it be slow. Let it be painful. The beauty of empathy is that it doesn’t work on command. It requires effort, friction, and a kind of emotional courage that machines cannot offer and algorithms cannot teach.
We can begin by:
Resisting emotional optimization. Not every conversation should be made efficient or easy.Creating friction-rich spaces. Sometimes silence says more than sentiment analysis.Teaching empathy as a conscious discipline. Build it into how we lead, teach, and relate.Maintaining emotional sovereignty. Know when AI is assisting—and when it’s replacing—your ability to connect.It’s Our ChoiceIn medieval mythology, the philosopher’s stone promised transformation. Today, AI offers something similar: the ability to transcend limitations. But unlike the alchemists of the past, our challenge is not to escape physical boundaries—it is to transcend emotional disconnection.
The true danger isn’t that AI will become more human. It’s that humans may become more machine-like: emotionally flat, socially reactive, and disconnected from the messy brilliance of authentic empathy.
Empathy isn’t a feeling we can automate. It’s a choice we must keep making. And in the age of AI, that choice may be the most human act of all.

The Economic Case for Saving Human Jobs

Few periods in modern history have been as unsettled and uncertain as the one that we are living through now. The established geopolitical order is facing its greatest challenges in decades, with a land war in Europe entering its third year and shifting power dynamics upending what were once settled relationships across the globe. The economy is teetering on the edge of recession, with financial markets in chaos, central banks struggling to navigate inflationary pressures, and consumer confidence levels at historic lows. And beneath these more visible disruptions runs a quieter but perhaps more fundamental transformation: the accelerating advancement of artificial intelligence, a technology that is reshaping how we think about work, productivity, and economic value.
It is tempting to push aside worries about the future effects of new technologies when we are distracted by the global turmoil that is outside our windows right now. But if we fail to get ahead of the question of how our societies and economies will deal with automation, the consequences may be far more profound and enduring than the crises that absorb us today. The questions of who works, how they work, and whether that work provides dignity and sustenance will ultimately define our economic future more fundamentally than any temporary market correction or geopolitical realignment.
Historically, technological advances have led to long-term economic growth and new employment opportunities even when automation has caused short-term job losses. It would be easy to assume that this pattern will be repeated with artificial intelligence. But this would be a grave mistake. When algorithms can learn, create, and act independently, assumptions that have evolved around the automation of mechanical processes can no longer be treated as reliable guides.
THE NUMBERS GAMEOne of the reasons things will be different this time is the sheer speed and scale of the transformation that is rushing toward us. Researchers have calculated that 60% of current job roles did not exist 80 years ago, which is already an astonishing fact. Yet AI promises even faster and more profound changes to the job market.
Recent projections are sobering:
· McKinsey projects that 30% of all hours worked in the U.S. could be automated by 2030
· Goldman Sachs argues that up to 300 million jobs globally are “exposed” to automation
· The IMF suggests that 40% of jobs are at risk globally, rising to 60% in advanced economies
And these are just the short-term predictions. In the longer-term, many tech leaders agree with Bill Gates that humans will no longer be needed for “most things.”
So, what’s the “business as normal” prediction? The World Economic Forum offers a more optimistic forecast: While 92 million jobs will be displaced globally over the next five years, 170 million new positions will be created.
NOT A ROSY PICTUREThe arguments for the increases in future roles, however, are far from persuasive.
The largest area of growth, the report argues, will come in very traditional roles like farm workers, delivery drivers, and food processing workers. Yet these are precisely the jobs that existing technology can already automate. The fastest growing roles, meanwhile, are projected to be in technology, including many new positions for specialists in data analysis, software development, and fintech engineering. But the assumption that AI will create rather than take jobs in these fields is optimistic, to say the least.
The real-world data paints a less than rosy picture. For instance, while the U.S. Bureau of Labor Statistics predicts an 18% rise in the number of software developers between 2022 and 2032, recent research suggests that actual numbers in 2022–2025 figures have declined, with significant falls in both employment and job openings in this field.
WAVES NOT RIPPLESEven in the best-case scenario where AI increases both overall economic activity and overall employment, major disruptions are inevitable. If millions of low-skilled jobs are soon to be replaced by high-skilled tech jobs, we will need an unprecedented global re-skilling program to ensure that displaced workers can find new roles. Without this, we risk abandoning millions of workers, and it is no exaggeration to suggest that the social and political effects of such a move will be catastrophic. Western nations are still struggling to adapt to the collapse of traditional manufacturing industries. A new employment crisis for those who already have the fewest prospects will be devastating. Yet there are few signs of any kind of organized response at the governmental level.
In the worst-case scenario, these social waves will become a tsunami. Rapid automation causing widespread unemployment could trigger the kind of unrest that destroys communities and topples governments. A generation of jobless, purposeless youth unable to secure entry-level roles because the only remaining human positions require experience and expertise will pose a grave geopolitical threat.
Macroeconomically, excessive automation risks create a dangerous demand deficiency—a situation in which our economy can efficiently produce more goods and services than an ever-shrinking base of employed consumers can afford to purchase. This creates a paradox for businesses rushing to automate: the very efficiency gains they seek might ultimately undermine their markets. Machines don’t purchase smartphones, subscribe to streaming services, or buy homes. Humans do. When companies optimize for efficiency without considering employment, they may inadvertently be sabotaging the consumer spending ecosystem that sustains them. If AI causes sustained unemployment, the resulting drop in aggregate demand won’t just harm individual businesses—it could trigger a deflationary spiral that threatens the stability of the entire economy.
DEMOCRATIZING RESPONSIBILITYAutomation isn’t inherently negative. Just as previous technological advances freed us from hard and dangerous physical labor, AI has the potential to relieve us of many routine burdens that stand in the way of true human flourishing. But it can only fulfill this promise if it is thoughtfully integrated into our lives and societies.
In theory, governments could mitigate the economic risks through regulation. But history suggests that regulatory frameworks rarely keep pace with technological revolutions. We cannot wait for top-down solutions to emerge. Instead, we need to democratize both responsibility and leadership when it comes to managing the pace of automation and protecting the social and economic foundations on which we all depend.
Businesses have a crucial role to play in this process. They must adopt regenerative leadership that looks beyond short-term efficiency gains and instead considers the long-term sustainability of the broader ecosystem. Leaders must recognize that their employees aren’t merely replaceable resources but also consumers driving economic demand. This requires shifting from traditional thinking that focuses on quarterly results to systems thinking that considers long-term economic sustainability.
Companies that embrace this responsibility will implement automation strategies that enhance human potential through:
· Preserving entry-level positions. Companies must maintain some starter roles to develop skilled workers, even when automation seems more efficient.
· Re-skilling and workforce transition programs. Corporations should fund upskilling initiatives to help displaced workers transition into new roles, such as managing and curating the workflows of AI agents.
· Recognizing societal interdependence. Businesses exist within communities in which employees and customers form an interconnected system, and that system will break down if customers lack jobs. A holistic view of this symbiotic relationship between companies and the markets they serve will be essential in the AI age.
CHOOSING OUR FUTUREThe AI revolution presents us with a critical choice between unchecked automation and thoughtful implementation. Each business decision today will shape our collective future. By prioritizing human well-being alongside innovation, responsible leaders won’t just be protecting their own customer base—they will be contributing to the resilience of our entire economic system. The future belongs not to those who automate fastest, but to those who navigate this transition with wisdom, treating AI as a tool for augmentation rather than replacement, and recognizing that true prosperity requires both technological advancement and human flourishing.

Please, Thank You, and the Ghost in the Machine

Speaking politely to AI reveals deep human instincts — from cognitive shortcuts to seeing minds where none exist. Courtesy shapes better interactions, but the “ghost” in the machine is only a reflection of ourselves.

Last week OpenAI’s CEO Sam Altman shared an interesting statistic: the polite inclusion of “please” and “thank you” in many users’ ChatGPT prompts costs the company millions of dollars in compute expenses every year. On the face of it, that sounds absurd. Why are we wasting huge amounts of electricity on courtesies that mean nothing to a large language model?
Fifty-five percent of Americans say they speak politely to chatbots because “It’s the nice thing to do” while another 12% say they do it because they want to keep their future AI overlords happy. These answers sound pretty straightforward, although we might wonder how serious some of those in the second group are. But if we dig a little deeper we can see that the way we talk to chatbots offers a window onto some fascinating features of the human mind.
So, why do we instinctively treat non‑conscious software as though it possesses an inner life?
Convenience beats cognitive frictionThe simplest answer is convenience. Polite speech is the default setting we practise all our lives with other humans. Abandoning it when we talk to bots forces the brain to switch to a new conversational rulebook. That mental gear‑shift is tiny but constant, so most people let the old habits run. Life is just easier that way.
As we discuss in our book Transcend: Unlocking Humanity in the Age of AI, choosing linguistic convenience can sometimes lead us down dangerous paths when it comes to letting AI make choices for us. But in this case, the path of least resistance actually yields up some important benefits.
Politeness trains the mirrorLarge language models function by making predictions: they learn to assemble sentences that look statistically plausible in context. Every time we choose to interact with an LLM in a polite way, we provide another data point that nudges the model toward reflecting a better version of ourselves. This isn’t just a moral issue. There are practical upsides here too.
As Kurtis Beavers, a senior designer at Microsoft, points out, if you speak to an AI model in a polite, collaborative, and professional tone, you increase the chances of getting polite, collaborative, and professional responses. Being nice can have workplace payoffs in a chat window just as it can when chatting to colleagues in the office. So, in this sense, politeness isn’t wasted – it is a kind of prompt engineering that mirrors the social engineering that goes on all the time in human-to-human interactions.
One of the oldest habits in the worldOur impulse to treat objects as if they have minds long predates our interactions with silicon. We have been interacting with inanimate objects, and even attributing agency to them, for millennia. As Dr. Georgia Petridou, a scholar of ancient religion, reminded me recently, the Greeks and the Romans would dress statues of the gods, talk to them, and even attribute physical and social events in the world to them. And it wasn’t just representations of gods that had a kind of agency: the paintings on the walls of Pompeii and the layout of shrines steered the way people looked, walked, and felt as they moved around the city and lived in their homes. Even places, like city squares, shaped the types of interactions people had and took on a ‘character’ of their own.
Objects that command – and how we talk backThese kinds of habits aren’t just relics of ancient cultures. We still think the same way today. We take orders from road signs and we cajole or curse at stop lights that turn red at the wrong moment. We find winding old streets “beguiling” or “charming” while a dilapidated building can feel “oppressive.” Places and objects still exert a pull that seems to make us feel or act in certain ways. Some modern management thinkers even see leadership as something that emerges from the way humans and physical environments interact.
Awe, agency, and AIWe might be particularly vulnerable to treating AI models as beings that act of their own accord. Research into the origins of religious beliefs has found that humans have a built-in tendency to detect agency – intentional and purpose driven action – under certain conditions, regardless of whether there is really any purposeful agent present. In particular, a feeling of awe can make people disregard uncertainty about the existence of an agent and instead commit to a belief. The grander the phenomenon, the more likely we are to imagine an underlying agent that is responsible for it. Large language models may not be conscious, but they are undeniably awe‑inspiring in their potential, and that alone primes the mind to conjure a ghost into the machine.
So, should we keep saying please?The answer is … probably. So long as we remember what is really happening, there is little harm in courteous interaction and this behavior comes with some direct upsides. It lowers cognitive load, sets helpful norms inside the models, reinforces a habit of respect that leaks into the rest of life, and reminds us of the values we hope technology will amplify.
At the same time, we need to keep our anthropomorphizing tendencies on a leash. The “mind” behind the screen is a lattice of probabilities owned and optimised by whoever pays the electric bill. Good manners are a fine habit; blind deference is not. If we start treating a polite exchange as implicit evidence of personhood, we risk surrendering moral authority to systems that cannot suffer the consequences of their advice. So go ahead and type “thanks” if it makes the conversation flow. Just remember who is doing the real thinking – and who will be held responsible for following the advice of the reflection in the mirror.

Regenerative Leadership

IntroductionIn the three decades I have spent leading business transformation initiatives, I have watched countless times as new technologies have turned the world on its head for individual companies and sectors, and, several times, for the economy as a whole. But no previous wave of change has generated the polarised reactions I now see with artificial intelligence. In boardrooms and executive meetings, I often meet breathless champions of AI who are prepared to push forward implementation whatever the cost and regardless of the technology’s strategic alignment or human impact. Just as common are the dark shadows of the AI evangelists, the steadfast skeptics who reject the potential of the technology entirely, seeing only existential threats where others see opportunity.
Both approaches miss the mark. Over a lifetime spent implementing transformative technologies in multi-billion-dollar companies and major government agencies, I have learned that success never comes from either rushing ahead without purpose or standing still in fear. What is needed instead is a Middle Path – a balanced approach to AI that acknowledges its transformative potential while centering organisational purpose and human values.
This Middle Path isn’t about embracing a kind of weak, unprincipled moderate view that seeks nothing other than a mid-point between two extremes. Instead, like Aristotle’s Golden Mean, it seeks the rightbalance between these two poles. It is a practical approach to action – a strategic way of doing, that involves implementing AI with intention, aligning technology with organisational purpose, and integrating ethical considerations into every stage of development. Most of all, it is a regenerative approach to leadership that steers clear of destructive short-term perspectives and strives instead for the long-term balance that comes from building sustainable business ecosystems that put culture and people first.
The AI Leadership DilemmaAncient Wisdom and Effortless ActionThe ancient Chinese concept of wu-wei (effortless action) offers a valuable lens through which to view effective leadership in times of technological change. Often misunderstood as promoting passivity, wu-wei actually describes the kind of action that flows naturally and effectively when we align ourselves with the true nature of a situation. Wu-wei is about achieving maximum effect with minimum force by working with – rather than against – the inherent tendencies of people and systems. It is about finding the balance that replenishes rather than diminishes our individual and organisational resources.
In the Tao Te Ching, Lao Tzu warns:
Rushing into action, you fail.
Trying to grasp things, you lose them.
Forcing a project to completion,
you ruin what was almost ripe.
This ancient wisdom is strikingly relevant to AI implementation. I have seen CEOs demand the immediate integration of new technologies across their organisations without understanding either the limitations of the tech or their company’s readiness. The result is predictable: costly false starts, employee resistance, and damaged customer relationships. Equally problematic are leaders who adopt a wait-and-see approach that leaves their organisations perpetually behind the innovation curve, vulnerable to more agile competitors.
Both approaches fundamentally misunderstand the nature of technological transformation. The rush to implement AI without purpose treats technology as an end rather than a means – a box to be checked rather than a tool for delivering real value. The refusal to engage, meanwhile, ignores the reality that inaction is still a choice with consequences. As I often tell hesitant executives: not making a decision about AI is a decision in itself, and one that is likely to lead to costly outcomes.
We cannot opt out of the AI revolution. Our only real choice is whether we will engage with it wisely or be swept along by forces beyond our control.
Embracing the Middle Path in AI StrategyAncient Buddhist teachings offer us the concept of the Middle Way – a path that avoids extremes and seeks balance through mindful choice. This philosophical approach has profound implications for how organisations navigate the AI revolution today.
The Middle Path in AI implementation is not about splitting the difference between innovation and caution. Rather, it’s about transcending this false dichotomy to create a more integrated approach that draws strength from both perspectives. It recognises that AI is neither saviour nor destroyer but a powerful tool that must be wielded with intention.
The Four Principles of Balanced AI ImplementationAt the heart of this balanced approach are four key principles.
First is purpose-driven implementation – ensuring that every AI initiative clearly advances the organisational mission rather than merely chasing technological novelty. For a healthcare provider, this might mean asking how AI can improve patient outcomes, not just how it can reduce operational costs.Second is human-centered design, which places human needs and experiences at the forefront of technological development. This principle ensures that AI augments human capabilities rather than diminishing them.Third, ethical considerations must be integrated with technical development from the very beginning, not bolted on as an afterthought. Questions of fairness, transparency, and societal impact should shape AI systems as fundamentally as questions of efficiency and accuracy.Finally, the Middle Path requires balance between innovation and thoughtful reflection. Moving fast is valuable, but not at the expense of ensuring we’re moving in the right direction.Leaders who embrace this approach will find that it drives the sustainable creation of value. When AI aligns with purpose, respects human dignity, and emerges from ethical reflection, it generates solutions that will stand the test of time.
Practical Frameworks for Ethical AI ImplementationTranslating philosophical principles into organisational practice requires structured methodologies. To navigate the complexity of AI adoption, I use two complementary frameworks that help organisations balance innovation with risk management: the OPEN framework (Outline, Partner, Experiment, Navigate) for harnessing AI’s potential and the CARE (Catastrophise, Assess, Regulate, Exit) framework for mitigating its dangers. These frameworks, which I explore in depth in my recently released book Transcend: Unlocking Humanity in the Age of AI and in an article for the Harvard Business Review, provide practical pathways for implementing the Middle Path approach.
The OPEN Framework: Guiding Purposeful InnovationThe OPEN framework guides organisations through four essential stages of AI implementation. It begins with the Outline phase, in which leaders reaffirm their organisational purpose and assess their knowledge base before outlining possible AI use cases. Next comes Partner, where they identify both human collaborators and AI personas that can help achieve the organisation’s goals. The Experiment phase involves placing small bets through controlled pilots, learning from outcomes, and adapting strategies accordingly. Finally, Navigate puts in place systems for managing the innovation pipeline and for continuous cultural learning and adaptation as AI capabilities evolve.
The CARE Framework: Managing AI Risk ResponsiblyIn parallel, the CARE framework addresses the risks inherent in AI adoption. It starts with Catastrophise, which involves systematically identifying potential risks across physical, mental, economic, and spiritual dimensions. The Assess phase evaluates each risk’s likelihood, significance, and time horizon to prioritise responses. Regulate implements controls and oversight mechanisms for managing priority risks, while Exit establishes clear protocols for what to do when preventive measures fail.
Use Case: AI for Fraud Detection in Financial ServicesTogether, these frameworks create a structured methodology for walking the Middle Path. Consider a financial services firm implementing AI for fraud detection. Using OPEN, they might outline the specific fraud patterns they want to detect and then partner with compliance experts, technical specialists, and the AI agents that will monitor transactions. They will then experiment with controlled test sets before live deployment, and continuously monitor and navigate evolving criminal tactics and the impact of the AI implementation on the organisation itself.
Simultaneously through CARE, they would identify potential algorithmic biases, assess the risk of false positives affecting innocent customers, regulate the AI models by ensuring human oversight of algorithmic decision-making, and establish clear exit protocols for shutting down the system – in whole or part – if it begins making systematic errors.
This balanced approach ensures that technical implementation and ethical oversight progress hand-in-hand, each informing and strengthening the other.
Leading with Regenerative Wisdom in the Age of AIAs the philosophers of both East and West have taught, wisdom lies in moderation – not as compromise, but as the highest expression of virtue. Similarly, the most effective leadership in the AI era transcends the false dichotomy between technological progress and human values, finding strength in their integration.
From Efficiency to Ecosystem ThinkingWhat is needed today is strong, regenerative leadership – an approach that looks beyond immediate efficiency gains to consider the long-term sustainability of the broader ecosystem. Regenerative leaders understand that their organisations do not exist in isolation but are part of interconnected systems that include employees, customers, communities, and the environment. They walk a thoughtful path that balances the demands of all these stakeholders, and they use AI to support them on this journey rather than treating this new technology as a destination in its own right.
Leaders navigating this terrain need a distinctive blend of qualities: emotional intelligence to understand how AI affects human experience; strategic adaptability to pivot as technology evolves; and cognitive flexibility to hold multiple possibilities in mind simultaneously. Those who guide their organisations through AI transformation must become systems thinkers who can see both the immediate benefits of automation and its wider ripple effects.
This requires moving beyond traditional mindsets focused on quarterly results to embrace longer time horizons. Regenerative leaders recognise that their employees aren’t merely replaceable resources but also consumers driving economic demand. They design AI implementations that enhance human potential rather than simply replacing it.
Conclusion: AI Choices as Value StatementsAs we begin to implement AI at scale, the choices we make will shape not just our current organisations but the future of work and society. Each decision about AI implementation is both a technical choice and a statement of values – about what we optimise for, what we protect, and ultimately, what kind of world we wish to create. The Middle Path offers us a way to navigate through this new environment without losing sight of our humanity and our purpose.
