DIY Small Group Ministry
Admittedly, I am not very handy. Some people can very intuitively tackle home projects and do a brilliant job. I fall more into the category of the guy who takes a partially disassembled object to a professional only to hear, “You tried to fix this yourself.” I just hang my head in shame. But, Youtube has changed all of that for me.
A few years ago my dad gave me a car. It was a Cadillac. It was fast. Shortly after my father gifted this car to me, the windshield wipers began to turn on involuntarily. Rain or shine, they would just start going. Screech, screech, screech, screech! I had to run the washer just to give them something to do. So, I searched Youtube.
The problem was that the windshield wiper motor cap had corroded. This was a common problem for older Caddies. I ordered the part. When the part arrived, I followed the step-by-step instructions created by a gentleman in Alabama. It was a little work, but I fixed it myself and saved some significant money. But, I couldn’t fix all of that car’s problems.
One day the engine started making a noise…a very loud noise. I took it into the shop. The recommended fix was a new engine at the low, low price of $10,000, which would have doubled the value of the car. Youtube was not the solution to this problem. Carmax was the solution to this problem. The Cadillac went to the junk yard. I bought a new-to-me car. My DIY efforts even with the best Youtube videos could only go so far.
If you are building your small group ministry by yourself, there are a lot of great resources available that will help you achieve a significant level of success. If you work hard with the right ideas, models, and tools, you can reach 30% in groups pretty easily. That’s not a bad spot, except it’s a common place to get stuck. DIY small group ministry will only get you so far. Here is the downside of the DIY model:
You don’t have time.You probably wear multiple hats in your church. If your sole role is small groups and discipleship, you are blessed. I never had that singular focus in either of the churches I served on staff. Growing churches have growing needs, so you’ve got to do a lot of things. The problem is you can’t give enough of your attention to any one area for very long. It leaves you feeling that you’re not good at anything. I’ve lived that.
Going back to the home DIY analogy, an old joke goes that a husband says to his wife, “It’s on my list. You don’t have to remind me every six months!” You need more group leaders to have more groups. You need coaches to support your group leaders. You need training to equip your coaches and leaders. You need to create a self-produced church-wide campaign to recruit more leaders and get more people into groups. But, you also need to take the youth group to camp. You need to lead a mission trip. You need to meet with the copier salesman (real one for me). And, and, and… you don’t have time to focus on groups in the way you want. Frustrating.
You face too many choices.The enemy of one good solution is two or more equally good solutions. Should I clean the oil stain on the driveway with baking soda or Dawn dishwashing detergent? (It works on those baby birds). Do I buy a product to clean it, and if so, which one? Youtube has too many solutions to my problem. I know, I should just try one. But, what if it doesn’t work? What if I make it worse? Can I just paint the driveway? Should I hire someone?
When it comes to DIY Small Group Ministry, you face a more substantial dilemma – there are so many good and effective models out there. Do you go with Free Market Groups like Church of the Highlands? Or should it be Sermon-based like Larry Osborne or Semester-based like Nelson Searcy? Should your church do a church-wide campaign like Saddleback? With so many people still worshipping at home, maybe a house church is more appropriate right now. Or, do we go deep into discipleship? But, which one – Dgroups with Robby Gallaty, Real Life Ministries, Rooted, 3DM, DisciplesMade? Where do you start? What do you do? And, when will you find time to research all of that?
Your church isn’t the expert’s church.Of course, the problem with most models is that they work amazingly well at the author’s church, but you don’t work at that church. Every church is unique. Your church has a unique history, culture, geography, ethnicity, denomination, size, vision, etc. Churches in the same denomination are different. Churches in the same region are different. Imposing another church’s small group model on your church will give you a partial result, but it is not the custom solution that you need. There’s nothing wrong with the model per se. It’s what you do with the model.
What I’ve learned over the last 17 years in working with over 1,500 churches across North America is that no two churches are exactly alike. In fact, in each of the small group ministry coaching groups I lead, we end up with eight different versions of the best practices we explore together. And, that’s about right.
You don’t know what to do next.There are more than a few tasks around my house that are undone (and on my list) simply because I don’t know how to start. I’ll be honest. I doubt my ability to pull it off. I haven’t found the right Youtube video to lead the way. I’m busy. When I get to the end of the day, I’m tired. It’s hard to think about it. And, a little more honesty, we’ve lived with the problem this way for a while, so we’re kind of used to it. The answer often is to avoid the issue.
You know that you need to do something different, yet if you’re like me, you’d also like to avoid making a mistake. Let me share something that helped me.
Sometimes you need a guide.After working very hard at DIY Small Group Ministry for seven years, our church connected 30% of our adults into groups. Then, our groups got stuck. I had read all of the books that you’ve read. I attended as many conferences as I could. I interviewed other pastors to see what worked in their churches. But, our groups were stuck.
Then, I joined a coaching group. The coach gave me new ideas, but more than that it gave our church new focus. It was expensive — $5,000 for a year. My church didn’t spend $5,000 on anything. But, when my pastor gave the green light for me to join the group, not only did I know that I was going to get some much needed help, but I also knew that my pastor was serious about groups. What would it look like if your pastor was serious about groups?
After only three weeks in the coaching group, we doubled our groups. It had taken seven years to get 30% into groups, then in one day we had 60% in groups. And, six months later, we doubled our groups again and ended by with 125% in groups! With a seasoned guide to walk alongside us as we built groups, we achieved results unlike anything we ever dreamed.
Now you have a choice.You can continue the DIY approach to small group ministry and dabble in different small group models until you find what works. It’s a lot of hard work, but you’ll make progress eventually. Or, you can engage an experienced guide to help you.
Now, you probably know that I coach churches on their small groups in both coaching groups and individual coaching. Find the help you need. Invest in yourself and in the future of your small group ministry.

Getting Worshippers Interested in Small Groups
Connecting the congregation into groups is a big challenge. I love this question from one of the members of the Small Group Reset Facebook Group (It’s free. Join here!) Today, it’s an even bigger challenge because you also need to connect your online congregation into groups.
Why Do They Like the Worship Gatherings?Let’s start by what people like about your worship gatherings. (Hint: It’s not the fog machine.) If people are not connected to each other, the reason they attend your worship gatherings is because of the senior pastor. They laugh at the jokes. They like your pastor’s teaching style. They enjoy your pastor’s personality. They are there because of your senior pastor. (Caution: Don’t mention this to your worship team. It will break their hearts).
To get your people interested in small groups, give them more of what they already like: your senior pastor’s teaching. Put your pastor’s teaching on video-based curriculum. Get your pastor to shoot 5-10 minute teaching segments for the groups to watch before they launch into the study. This takes the pressure off of the people starting groups. They don’t need to be the teacher. (And, you don’t want them teaching in the group anyway). People who start or join groups get exclusive content from your senior pastor. That’s a big win. But, how do you get your senior pastor to do it?
Well, this is just a guess, but I imagine if you tell your senior pastor that your congregation and your small groups want more of the pastor’s teaching, your pastor will find that pretty irresistible. With video-based curriculum based on your pastor’s teaching, not only will your people be more interested in small groups, but your pastor will be more interested in small groups. That’s a huge win!
Where is your senior pastor headed with a series this fall? Chances are your pastor has preached on some version of this topic before? Dust up a few sermons from the files. Create 5-10 minute scripts from the sermons. Ask your pastor to commit two hours and six clean shirts, and you’ve got your video-based curriculum. Now just write a downloadable discussion guide or create a study guide for your congregation to purchase. (If this sounds like too much work, I can either coach you to do it, or do it for you).
What are Your People Interested in?Since you are reading this post, chances are you’re a little “small groups on the brain” like me. You know all of the reasons why your people SHOULD be in groups. Yet, are your reasons the same as their reasons?
What do your people need? How do they believe a small group could help them grow spiritually? What kind of small group might they consider? What conditions would need to be in place in order for them to join?
I’m not giving you any answers on this one. But, now that I’ve given you some questions, go and ask your people what they might consider or what they are looking for. Listen to their objections. Listen to what would work for them. Then, offer them what they’re interested in. Remember: one size does not fit all.
How do you get this information? Send out a survey. Conduct a focus group (without calling it that). Talk to people who you think should have started a group by now, but haven’t. What’s going on with them? Once you’ve heard from your people, then create a new offering or multiple offerings for starting and joining groups. You don’t need to think through every possible contingency. As Brett Eastman says, “Let the exceptions be the exceptions.” You just need to give your people permission and opportunity to start a group on their terms.
Let’s Connect the DotsHow do you get people who enjoy your worship gatherings to take interest in groups? By creating curriculum based on your pastor’s teaching, both your pastor and your people will be more interested in groups. Then, by offering permission and opportunity to your people to start a group on their terms – how they meet, where they meet, who they meet with, and so on, you can get your people to take interest in small groups.
But, this is not without guardrails. You are determining what the group will study. It’s also wise to give a new leader an experienced leader to walk alongside them. You need enough of a structure to support your small group expansion without overwhelming the growth of your small group ministry. With the right system in place, you can start, sustain, and strengthen more groups in your church.

What is a Healthy Number of Groups in a Church?
You work hard in your small group ministry. It’s great to know how well you’re doing, right? So, what is a healthy number of groups in a church? This question comes from a member of the Small Group Reset Facebook Group (Join us. It’s free!)
National StatsI’ve commonly heard that churches with 30 percent of their adult worship attendance in small groups are in the top one half of one percent of all churches in the U.S. If that’s you, then congratulations. You’re in the top of your class!
The problem here is being exceptional in an unexceptional group. It’s kind of like back when I was in junior high: I was the least dorky of the dorks. Yet I was still a dork. (Sorry to poke at that wound). But, what this stat says to me is that out of over 300,000 churches in the U.S. who are woefully lacking in making disciples, if you have 30 percent in groups, then you are at the top of the heap. Or, as I said when our daughter started attending the best rated school in our state: “She’s at the top of the bottom.” Congratulations!
Bear in mind that small groups are only one tool to make disciples. Jesus never said to “go and make small groups.” Your mission is to make disciples (Matthew 28:19-20). But, some of the things churches do to attempt to make disciples don’t work. For instance, sermons don’t make disciples. When it comes to making disciples, I’m still depending on small groups.
The Problem with 30 Percent in GroupsThis is the easiest percent to get. It’s the low hanging fruit. You have your Innovators, Early Adopters, and even some of your Early Majority (according to Everett Rogers in The Diffusion of Innovations). That’s a solid start. It’s also an easy place to get stuck.
After seven years of personally recruiting leaders and starting groups, my church in California got stuck at 30 percent in groups. Group leaders weren’t developing apprentices. Groups were unwilling to “multiply” or “birth.” We might as well have called it a “small group divorce.” At least that’s what it felt like. After much frustration, I did several things: (1) We added a new model for groups. Notice “added” and not “replaced.” (2) I joined a coaching group to support me. In our next group launch, we doubled our groups in a day.
What About the Other 70 Percent?If you’re content to rest on your laurels with 30 percent in groups (which I know you’re not), what about the other 70 percent who aren’t in groups? Are they exempt from the Great Commission? Or put frankly, how many of your people are you willing to allow to continue to live in disobedience to the Great Commission? I don’t know about you, but the more people in my church who are living obediently, the better off everybody is!
When you think about this other 70 percent (or whatever number that is in your church), why did they reject the small groups you were offering them? What could you offer them that they might say “Yes” to? You know why you want them in a group. Why would they want to be in a group?
The problem here is that even the top ½ of 1% are doing a poor job at making disciples. This is the Church’s one job! The Church has been at it for 2,000 years. Why haven’t we figured this out?
Is This the Right Target?Most churches are made up of far more people than are represented in the weekend service. According to a study by The Provisum Group, 80 percent of your people attend 33 times per year, while the other 20 percent attend 2.4 times per year. When you do the math, you’ve probably got about five times as many people who attend your church compared to the average weekly attendance. The task of connecting your congregation and making disciples just got a whole lot bigger. (For more on the true size of your church, go here).
When you add your online congregation to all of this, the numbers will get really crazy. Your church’s experience throughout the pandemic has radically changed how you do ministry forever. How are you discipling your online congregation? How are you forming online groups?
Closing ThoughtsYou are working hard. You are doing a good job. But, this is no time to rest on your laurels.
Many churches go about ministry like a cruise ship. What do you do on a cruise? You do nothing. Everything is done for you. Your church is not a cruise ship. Your church is a battleship. It’s all hands on deck! Don’t worry about the number of people you have in groups. Instead focus on two areas: (1) How are you multiplying yourself? and (2) How many people can you get to start groups? Imagine if you had 30 percent LEADING groups.

The Word for Small Groups in 2021
People often choose a word for the year. The word sets an overall theme or a goal to pursue. The word for small groups in 2021 is flexible.
Starting in March 2020, people divested themselves of most involvement. From church attendance to a gym membership to children’s sports and grocery shopping in a store. Don’t believe me? Look at the number of churches struggling to find children’s ministry workers in order to offer more in-person services. Your people gave everything up. Now, they will be pickier about what they will bring back.
Not only are they pickier about what to spend their time on, they are also pickier about who they spend their time with. Given all of the information and misinformation about the global pandemic, your people are ready to get back together with the people they know and love. They’re not looking to connect with a group of strangers. Why forsake their friends to spend more time with a group of people they don’t know and possibly won’t like?
Other people started attending your church online. They are ready to take next steps and maybe join a group to grow spiritually and make church friends. A consistent theme that I’m hearing from pastors across the country is this: In-person attendance is down. Giving is steady. Salvations and baptisms are way up. How are you going to disciple your online congregation? (Here’s what’s still working with online small groups).
And, speaking of the global pandemic, there is still a lot of confusion. Who’s been vaccinated? Do you need to wear a mask? Is it okay to go back out? This spring in our small group launch at Mount Hope Church, Lansing, Michigan, we launched 88% more new groups, but found that people wanted to launch a group in the way they were comfortable. Regarding the pandemic this meant online only groups, invitation only groups with people the host already knew, groups wearing masks, groups meeting outside, and groups that were over it. Did we plan out all of those categories? Absolutely not. People created a group with who they wanted to meet with, where they wanted to meet, and how they wanted to meet. All we had to do was give them permission and opportunity. The group hosts did the rest.
Your people will be gone this summer, if they haven’t gone already. Don’t plan on a big small group semester this summer. Let them go. They’ll be back. I predicted this back in March 2021.
The other thing I see coming is the fall small group boom. People have been kept apart for a long time. People are ready to take spiritual next steps. But, people are pickier, so you must be flexible in what you offer and how you offer it.
This doesn’t mean that you need to wreck your current small group system. That would be stupid. Here’s why. But, you do need to add some options for how your people can start new groups that are more flexible. Maybe you don’t even call them “groups.” Maybe you delay some of the requirements. If you’re not open to those ideas, then start groups of three people. Invite people to start with “you plus two.” For most churches that’s too small to be a small group, so you can dodge the leader requirements for a season.
The more flexible your approach to groups, the more people you will have living in obedience to the Great Commission. The more people you have living in obedience, well, the better your church is!

7 Questions for Starting (or Restarting) a Small Group Ministry
Starting or restarting a small group ministry requires more than just copying another church’s small group model wholesale. Every church is unique – geographically, doctrinally, denominationally, ethnically, and historically. While there are many exceptional small group models, none of them is a custom fit to your church’s needs. One size simply doesn’t fit all. The following questions will guide you in focusing your small groups to meet the needs of those you serve.
Image by Eak K. from Pixabay#1 What purpose will your groups fulfill?“Well, our groups will do everything for everybody,” said no one who’s ever led a successful small group ministry. Very few enterprises can successfully cater to everybody. The least common denominator might be Walmart. I shop at Walmart a lot. I enjoy the discounts. But, Walmart is not a store for everybody. Not every customer is Walmart’s target audience (See what I did there?)
No single model of small groups is for everybody. What do you want small groups to achieve in your church? Are the groups for fellowship, Bible study, Bible application, sermon application, serving, missions, evangelism, care, support, or a variety of other purposes? If your answer is “Yes! All of the above!” I’ll break it to you: no they’re not. A group with multiple purposes will devolve to being a group focused on the purpose the members understand and are the most passionate about.
But, does that mean that groups can only do one thing? Certainly not. But, what is the main thing? By stating the purpose of your small groups, you are also stating what your groups are not. For example, “Our small groups focus on Bible application.” This means that while the application of God’s Word will involve serving, care, and evangelism, the groups are not support groups for life-controlling problems. And, that’s okay. You can have other groups for recovery.
What purpose do you want your small groups to fulfill?
#2 What groups do you already have?Whether your church has intentionally started small groups or not, your church already has groups. Think about your current Bible studies, fellowship groups, Sunday school classes, serving teams, missions teams, or any other group of people who gathers on a regular basis. Do they fulfill the stated purpose for small groups in your church? If they meet most of the requirements, then keep them. If they only meet a few of the objectives, then phase the missing objectives into the group. If the groups are resistant to change, then phase them out over time. You don’t need to do anything immediately (unless you have the gift of martyrdom).
When we think about existing groups in a church, we typically go to the formal groups described in the previous paragraph. But, there are many informal groups – families, friends, co-workers, neighbors, acquaintances, and others. As I wrote on the first page of Exponential Groups, “Everyone is already in a group.” How can you invite your people to gather the groups they are already in and do something intentional about their spiritual growth? After all, groups of friends tend to last longer than groups of strangers.
#3 Why do your people want groups? (I didn’t ask why you think they should join a group).Let’s move beyond your job description of taking over the world with small groups. Why do your people want to join a group? What do they need – connection, friendship, study, accountability, spiritual growth, adult conversations, support, encouragement? Are they motivated by improving their lives, becoming more like Christ, or seeking to alleviate their pain? What’s in it for them other than giving up a Tuesday night when they could be staying at home?
You will notice that I’ve asked more questions than given answers for this one. I don’t have the answer for you. You need to ask your people. If they have been reluctant or resistant to the idea of groups, why do they feel that way? Are you offering what they need? Or do you just have a “product” looking for a “customer”? What story are you telling your congregation about small groups? How does that story intersect with their stories? Ask them. Survey them. Meet with them.
#4 What will you require for someone to start a group?Notice I said “start” a group and not “lead” a group. “Leader” is a loaded word. Maybe you don’t need a “leader” to start a group. But, beyond semantics, what is a risk you are willing to take? And, what seems too risky?
Some churches have high qualifications for leadership, as they should. But, is having that type of leader the only way to start a group? What if people gathered their friends? What if you didn’t advertise those groups? Do they need to be saved and baptized? Should they be a church member? How much training and experience do they need? Is a Master of Divinity required?
When you think about the requirements for leaders, you also need to consider why someone would want to lead. Most of your people are avowed non-leaders, so how do you get them to lead? Here are some thoughts.
What is required to start (not lead) a group at your church?
#5 How will you support the leaders?The key to a successful and ever-expanding small group ministry rests in your ability to multiply yourself. If you cannot multiply yourself, then you will get stuck and stay stuck. The groups at my first church got stuck at 30%. That’s a very common place to get stuck. I also figured out how to get unstuck.
The best way to support leaders is through coaching. Coaching is customizable to the needs of each leader. Coaching delivers just-in-time training when the leader has a question. Coaching helps leaders determine their next steps. Coaching is hard work to get started.
How will you support your leaders? Training and meetings will get you partway there. But, sitting people in rows and lecturing them doesn’t accomplish very much. Are they paying attention? Are they committed to what you’re teaching them? Will they remember what they were taught? Training has its part, but coaching is a superior means of training.

#6 What will the groups study?The great thing about small groups is that they can offer variety to your people and pursue topics that interest the group. If you have 100 small groups and they are studying 100 different things – well, that’s just about perfect.
Some churches prefer to have their groups follow a weekly sermon discussion guide. There’s a certain genius in this approach. Some churches offer seasonal church-wide campaigns. This is a great first step in a leadership development process. But, in all of these efforts, as Brett Eastman says, “Let the exceptions be the exceptions.” Not every group needs to do the discussion guide or join the church-wide campaign…and that’s okay.
New groups, however, don’t really have much of an opinion of what they should study. Give them something. In fact, for the first two or three studies, the new groups will follow your recommendation. After that, they will want a little more variety.
What will your groups study? I’m old school – I think small groups should study the Bible.
#7 What is your church leadership’s goal for groups?We probably should have started with this question, or made it #2 after “Why do your people want groups?” What does your leadership wish to accomplish with groups? If they’ve stated a goal of being a church OF small groups, then how do they plan to get there? (I’ll give you a hint: a single small group model will not connect 100% of your people into groups in most cases. But, you’re not limited to using just one model.)
What is your church’s leadership passionate about? Align small groups to follow those passions. After all people in groups will serve more, give more, attend more, reach more, and grow more than people who are not in groups. These findings are research-based: Sharing the Journey by Robert Wuthnow, Transformational Groups by Ed Stetzer and Eric Geiger, the 2020 Megachurch Report by Dr. Warren Bird and Dr. Scott Thumma. (One study is 30 years old and another is a year old — all three validate each other).
Wherever your leadership is headed, small groups will get you there.
Final ThoughtsWhether you’re starting a new small group ministry or restarting small groups that stalled out, mull these questions over. Talk to your leadership. Talk to your people. As Andy Stanley says, “Your direction, not your intention, determines your destination.” Where do you, your pastors, and your people want to go?

Getting Your Groups Unstuck in 2021
You’ve experienced your small groups getting stuck. It’s very common for groups to get stuck with only 30% of your people connected. Some churches get as high as 50% in groups, then get stuck. A rare few achieve more than that. But, this year brings a different kind of stuck to small groups.
The Stuckness of 2021Willingness to start and join small groups is beginning to thaw, but not everyone is there yet. As I talk to pastors across North America, I’m learning that everyone is experiencing their own version of small group ministry in 2021. Even in states that removed restrictions a while ago, there is still a reluctance to join or lead a group.
Vaccination, fear, denial, and new strains of COVID have increased the complexity of launching groups. While some are actively fearful, others are just over it. Some churches have even split over COVID precautions. It’s a complex time.
You can simplify the complexity of starting groups by offering flexibility and variety. Invite people to form groups they’re comfortable with. Invite them to start an in-person group or an online group. What suits them best? Encourage them to invite people they are comfortable being around. Whether it’s members of their “pod” or people they already know and love.
By giving your people permission and opportunity, they will figure out what’s right for them. Demanding that all of your groups meet on-campus or online won’t work. Throwing strangers together in hopes that a group might form is risky business. But, in addition to the COVID complexities, there are other reasons why your groups might be stuck.
Why Groups Typically Get StuckGroups get stuck for a variety of reasons. Using only one small group model routinely loses steam at around 30%. This is usually when you’re ready to abandon your current small group model for the newest, shiniest one. After you change models two or three times, your next announcement will be met with more of an eye roll than a drum roll.
As the small group point person, if you do all of the recruiting, your groups will get stuck somewhere around 30%. (I worked hard for seven years to only get stuck at 30% in groups). Any staff member, regardless of their longevity or likability will only get 30% the result the senior pastor would get.
In the last 31 years of ministry, I have served twice as an associate pastor and twice as a vice president. I know what it’s like to be the #2 guy. Once my senior pastor started recruiting leaders, our groups jumped from 30% to 125% in just six months. Same words. Same invitation. Different inviter.
Then, there are all of the other things you’ve experienced in getting stuck. You can’t recruit enough leaders. It’s difficult to connect people into groups. People are busy. Groups aren’t a priority at your church. You don’t have enough help. You don’t have enough budget. You don’t get enough airtime on Sunday morning. I’ve checked all of those boxes. Then, once you get the leaders, they burnout. They get busy. They leave the church or start working in another ministry area.
You have a lot to build in small group ministry. You have to recruit leaders, form groups, and build a coaching structure to support it (don’t try coaching everybody yourself). Maybe you’re writing curriculum. Maybe you’re desperately trying to get your church leadership’s attention. You have to offer the right training at the right time for your leaders who are at so many different levels of experience that half of them don’t show up most of the time. It’s a lot.
Culture Shifts are HardThe reasons small group ministries get stuck at 30% goes back to research from the 1940’s. You may not have picked up a copy of the Diffusion of Innovations by Everett Rogers, but you have heard of “early adopters,” “mid adopters,” (or “early majority” and “late majority”) and “late adopters” (Rogers calls these “laggards.”) Stay with me. Even if you’ve heard these terms, you haven’t heard what I’m about to say.
When you launch groups, all of the Innovators in your congregation jump on board. This is the first 2.5% of the church. These are followed fairly quickly by the Early Adopters (13.5%). If you get the Innovators and Early Adopters to join groups, then you have 16% of your church in groups. This may not be the right place for them. As you persist in promoting groups, you start to reach the Early Majority (34%). You don’t get all of the Early Majority, but you get a start. The Late Majority are skeptical. It will take a while to win them over. The Laggards are traditional and stubborn. Don’t waste your time on Laggards.
You launch groups. You get the low hanging fruit (Innovators, Early Adopters, and some Early Majority). Then, you get stuck. I’ve been stuck. And, I stayed stuck until I made one crucial change.
Instead of inviting that first 16% (Innovators and Early Adopters) to join groups, invite them to LEAD groups. Just imagine the difference if 16% of your adults were leading groups. Even if you only have five or six people in the groups, you have groups for 100% of your congregation. How can you get that 16% to lead groups? Go back and look at the previous section of this article.
Once upon a time, my groups were stuck at only 30% for exactly the reasons I just described. In just 18 months, we went from only 30% in groups to having nearly 40% of our adults lead a group for at least one six week series. Our final result was 11% of our adults leading groups and 125% of our worship attendance in groups. The good thing about feeling stuck and frustrated is that it led me to figuring out how to get unstuck. These are the lessons I share with my coaching groups and help small group pastors adapt to their church’s unique culture.
