IMHO, a tiered system or page count system for the Hogwart's challenge would work. I also read a lot of short stories, rather than books I wanted to read to help the team and to make up for no-shows.

On another note, having to divide our totals by readers who signed up for the team and did not read one single book really soured this challenge for me. I doubt I will participate again.
