What is the Santa Claus rule in Product Ownership?

 

The Santa Claus rule is a fun, yet important concept in Scrum, with a straightforward principle: for one product, there is only one Product Owner and one product backlog. Much like there’s only one Santa Claus who must be everywhere, doing all the work, our single Product Owner also has a substantial workload to manage.

However, Santa Claus has his team of elves to help him out, and similarly, a Product Owner can enlist help as required in Scrum. Whether it’s to analyse data, find solutions to problems, or even do some basic chores, these helpers can take on various responsibilities to lighten the load for the Product Owner.

But remember, while these helpers can be responsible for tasks, accountability remains with the Product Owner. That’s the essence of the Santa Claus rule – it allows for delegation of tasks while ensuring clear ownership and accountability. So, think of your team as Santa’s elves, ready to lend a hand, while you, as the Product Owner, ensure the overall vision and accountability for the product.

What is the most common environmental constraint that impacts product owners?
In the world of product ownership, there are several constraints that professionals often grapple with. However, one of the most prominent challenges lies in truly owning a product. A product being something that is usable for the end user.

The ownership challenge

Typically, what we see is that a product owner does not entirely own the product. Instead, they only own a part of it. This segmented ownership leads us to label them as component owners, creating a fractured view of the product.

Being a piece in the larger puzzle of product development can be a significant constraint for product owners. Even if their section is perfectly executed, the overall product can still fail if the other components aren’t up to par. This disconnection can result in less-than-optimal outcomes for the product as a whole.

The Santa Claus rule: One product, one owner

To overcome this, we often refer to what I like to call the Santa Claus rule. The idea is simple: for every product – and it must be a real product – there should be only one product owner.

This sole owner is then fully in charge, responsible for managing all aspects of the product. This streamlined ownership eliminates fragmentation, providing the product owner with the authority and accountability required to oversee the product’s success effectively.

Product Owner vs product manager

Product Manager is the classical way to think about someone who’s in charge of creating a great product. And essentially, for us at Scrum.org, it’s from the dog a product owner is essentially a product manager. However, this product owner approaches Product Management from an agile point of view agile perspective.

Traditionally, we view the product manager as the individual in charge of creating a great product. This classical notion has evolved with the advent of Agile methodology. In this context, a Product Owner assumes the role of the product manager but gives the role an Agile twist.

Essentially, the Product Owner brings an Agile perspective to product management, focusing on adaptability, customer collaboration and responsiveness to change.

What is a Scrum Master? How do they differ from a project manager?

In any Scrum team, there’s one person who stands as the guardian of Scrum values and principles. That’s your Scrum Master. They ensure that Scrum is established correctly within your organisation, enabling developers and the team to work smoothly and deliver a working product increment every Sprint.

The Scrum Master is also the bridge that connects the team with the Product Owner. They collaborate with the Product Owner in identifying the best value for the project and encourage effective collaboration with stakeholders.

At its core, the role of a Scrum Master is to ensure Scrum values are embraced and implemented as intended.

Scrum Master misconceptions

Here’s where it gets interesting. There are a few misconceptions about what a Scrum Master does, which I’ve noticed are quite common. Firstly, some tend to view the Scrum Master as a sort of administrative assistant or clerk – booking rooms, managing Jira, and so on. That, however, is far from the truth.

Even more often, I see Scrum Masters being confused with project managers. This stems from a fundamental misunderstanding of Scrum and its principles and is often demonstrated in the job advert already where you look at the copy and realise someone went through the effort of replacing project manager with Scrum Master. But Scrum isn’t just about swapping out the two roles; it’s a whole different way of working.Crucial differences between a Scrum Master and a Project Manager

So, how does a Scrum Master differ from a project manager? In a traditional environment, a Project Manager is in charge of scope, schedule, and budget. This can create a conflict of interest. If you’re set on maintaining one aspect, the other two need to be flexible. So in this triangle, you may have to choose two corners and the third will have to give.

But the classic project manager has to deliver on time, on budget and on scope. Sadly, I often see projects becoming so dynamic that the drive to deliver these three elements overshadows the need to deliver the right outcome for end-users.

In Scrum, we create a separation of power, much like in a democracy where we have a legislative, an executive and a judicial branch. The scope and schedule reside with the Product Owner, who determines the most valuable elements to be delivered and when.

The Scrum Master’s true role

The budget mainly refers to the people doing the work – the Developers – as they are the largest cost factor. At its heart, the Scrum Master role is about protection and guidance. They protect the Developers, enabling them to do professional, high-quality work.

This is the essence of what we call Professional Scrum. There’s Scrum, which means adhering to Scrum rules and doing everything correctly, then there’s professional Scrum, which includes all as well as work ethics. There are certain things you do, and others you never do. Never, there’s no excuse.

As professional Developers, they create high-quality product with robust testing, comprehensive documentation, and everything else needed according to the definition of done. The Scrum Master ensures that if there’s pressure from outside, developers can maintain their professionalism and still deliver these high-quality products.

A Scrum Master might not always be at the forefront, but they’re behind the scenes, ensuring everything runs as it should. In many ways, the role is versatile and demanding. It’s not just about following the Scrum Guide to the letter, but also about understanding the spirit of Scrum and promoting its values within the team.

When fully embraced, the Scrum Master role becomes the beating heart of the team, promoting Scrum values, supporting collaboration, and driving the delivery of value as planned.

What is Agile? And why is it still so popular?

There are two aspects to Agile. The first is that everything we know to be Agile now, basically originated in the 1990s. That decade was a hotbed of Agile invention: from Extreme Programming to Scrum, from feature-driven development to the processes innovated by Tom Gilb and also Alistair Cockburn’s Crystal,

These Agile methodologies were essentially an answer to a natural challenge in the world of software engineering and software product development. Faced with inherent complexity and a raft of unknowns – the unknown of the unknown – developers sought solutions that worked.

This quest led to the realisation that shorter development cycles, more frequent inspections and adaptations, more collaboration with the customer, and an unwavering focus on good engineering practices and technical excellence were the key to successful software development.

Born out of necessity

In essence, Agile was born out of necessity. What’s interesting is that even though Agile has its roots deeply embedded in software engineering, ‘The Agile Manifesto’ of 2001 reveals an underlying principle that transcends software engineering alone.

But let’s go back to February 2001. The developers who had pioneered these processes got together and recognised that – despite their varied working methods – they shared a successful track record that outpaced the industry average. The question then was, what did they have in common?

The Agile Manifesto

Fast forward to a snowboarding ski resort in Utah where these pioneers gathered. Over one transformative weekend, they created The Agile Manifesto.

While the manifesto was steeped in software and the website to this day mentions software, I’d argue that we can now substitute ‘software’ with ‘product’. Why? Because Agile has expanded beyond software engineering. At its core it is about individuals and interactions over processes and tools. It’s about how people work together, how they help each other – the human elements are more important than processes and tools.

A working product over documentation

Agile isn’t about comprehensive documentation; it’s about working products. You can document anything, but the real challenge is making it work; implementing it successfully. A working product becomes the only real, honest measure of progress.

Then, of course, there is customer collaboration over contract negotiation. The Agile mindset urges us to embrace change rather than minimise variation.

When a client realises they want something different, we should celebrate the fact that they have learnt something new that has changed their mind. We should sit together, collaborate, and figure out what makes the most sense. This approach leads to responding to change over following a plan, which is the fourth value of The Agile Manifesto.

So pretty much everything we call Agile these days was born in the 1990s. Globalisation also happened in the 1990s. Suddenly, you could get a product cheaper from a different country and as more and more items became standard commodities, people realised that how we work has become more important than simply doing the work.

A mindset, not just a methodology

The second aspect of Agile that resonates with me is the mindset. And that’s what many organisations struggle with, embracing the mindset. Truly embracing Agile means viewing Agile as a verb rather than a noun, embodying the principle of being Agile. This means you think differently and you behave differently.

In every training, I witness many people wrestling with an inner resistance on the first day. It’s as if their minds are unwilling to fully open up to the Agile way of thinking. But then, at some point, it just clicks. They open up and see their work through a different lens. The challenge then becomes how to make this mindset stick, to make it part of their behaviour. This, for me, is the Agile mindset: when you don’t have to think about it anymore, you do things automatically.

If we elevate this mindset to an organisational level, it becomes the organisational culture. Therefore, to make your organisation more Agile, you must transform the underlying culture, which is an enormous challenge.

So, why has Agile become so popular?

Sure, it’s been around for roughly 30 years, but Agile has matured. Here and there, things have changed, but the overall core values of Agile as expressed in the Agile Manifesto has remained basically unchanged. In those 30 years, so many other methodologies have appeared and then disappeared. But not Agile. That’s because Agile is more than just a process guide or a handbook. Again, it is a mindset that guides you in certain situations. Instead of telling you how to do something or how to behave in certain situations, Agile cultivates a mental attitude.

The Agile mindset does more than simply adjust how you approach projects; it reshapes how you view decisions and obstacles. It’s challenging, but for organisations who truly embrace it, it can result in a level of adaptability, efficiency and customer satisfaction that traditional approaches can only dream of.

The number 1 skill for a Product Owner?

A Product Owner needs to possess a whole host of skills as it’s a position that requires a blend of technical knowledge, leadership ability, strategic thinking, and so much more. But, among all these skills, which one stands out as the most crucial one?

In my view, it’s the ability to connect the user of the product with the value you want to deliver for the product.

Bridging users and value

What does connecting the user and the value imply? It means understanding what the problems are that you’re solving for those users. It’s about finding out which issues they’re grappling with and creating a solution that alleviates their pain points. Having a razor-sharp focus on these problems and the corresponding solutions should be a priority.

Maintaining unwavering focus

It’s also important to not lose sight of your objectives. This means avoiding the trap of compromising too early in the product development process. Early compromise can result in a diluted, washed-down product, which won’t be beneficial to the users or to your organisation.

It’s not just about identifying what matters most, but fighting for it, ensuring it is carried into the final product. Stand your ground for this vision, and you’ll be crafting products that truly resonate with your users.

What is a product owner? How do they differ from a project manager?

Often in an organisation, an individual, perhaps a product manager or a product stakeholder, delineates what must be created. This person will comprehensively document the requirements, which are then handed over to a project manager.

The project manager is then tasked with delivery. This role typically involves managing constraints around time and budget. The traditional model of project management hinges on three key elements: scope, schedule, and budget. If a project manager can deliver the triangle of being on time, within budget, and to scope, they are traditionally deemed successful.

However, this classical way of thinking is output-oriented. Is it possible to deliver everything on time, within the scope and budget, and still fail as an organisation? Sadly, yes. There’s a risk that the product you’ve built isn’t right for the market, or the environment has changed, and you deliver the wrong thing at the wrong time. These issues are hidden within the traditional approach where we write something down and give it to a project manager. This is where the role of the Product Owner comes into play.

A different approach

The product owner’s role is pivotal within the Scrum framework. In Scrum, we break apart the triangle of scope, schedule and budget, and say there are aspects with a product focus and value focus towards our end users, and other elements related to the way we work and organise ourselves internally.

The organisational and process-based elements – how we work internally – are typically overseen by the Scrum Master. The Product Owner focuses on delivering value to end-users. This involves more than simply overseeing the creation of a product – it requires ensuring that the product will meet the users’ needs, be it in functionality, timing, or any other factors affecting value. This approach strives to avoid the aforementioned scenario where a project is delivered perfectly yet still fails.

A shift in perspective

Interestingly, the Scrum Guide makes zero mention of a ‘project manager’. This isn’t to say that Scrum disregards the important activities performed by a project manager; rather, it reassigns these activities to various roles within the Scrum team.

When Scrum is properly implemented, the activities traditionally performed by a project manager are divided among the Product Owner, the Scrum Master, and the Developers. There may be the odd task that falls outside of these roles, and these would be handled externally.

In essence, Scrum redistributes the activities of classical project management within the Scrum team, emphasising the focus on both product and process.

My worst day as a Product Owner in Scrum

As a Product Owner in Scrum, I’ve had my fair share of challenges. There are good days and bad days. But there’s one day that stands out as the worst.

The project

We were working on a product for DNA sequencing. As a laboratory, we had to prove that we could find the right DNA data correctly so that we could submit our codes and data to court. The classical form for pipetting into a plate is a grid of 96 wells – eight rows and 12 columns. I told the developers that it was always at most 96 wells. I guaranteed it. So they hard-coded everything – the database, the user interface, everything – for 96 wells.

The realisation

The product had been in development for close to a year when I realised my mistake. There was one experiment where we had to dilute up to five times, which meant we ended up with five plates in the end. Our “always 96” became an overwhelming 480.

The developers had to go back and rework everything: the application, the database, the user interface. Everything.

It was a tough lesson to learn, but it taught me the importance of being thorough and double-checking my assumptions. As a Product Owner in Scrum, it’s my responsibility to ensure that the team is working with accurate information.
