Why is your book, the Professional Product Owner, a Great Guide for Product Owners?
Being a great Product Owner requires a unique blend of skills and qualities. First and foremost, a great Product Owner is an adept communicator, capable of bridging the gap between Stakeholders, Customers, and the Development Team. They possess a clear vision for the product and the ability to prioritize features and user stories effectively. Great Product Owners are also highly adaptable, able to pivot when necessary and embrace change as an opportunity for improvement. They are customer-focused, always keeping the end-users’ needs and feedback at the forefront of decision-making. Additionally, they are data-driven, using analytics and metrics to inform their choices and measure the product’s success. Ultimately, a great Product Owner is not just a leader but a collaborator, fostering a culture of teamwork and innovation to deliver exceptional products.
My book on Product Ownership will help you because it covers three important elements:
Vision.
Value.
Validation.
This is all what Product Ownership is about – having a clear vision about where you want to go, think about what you can do in that regard and discuss what provides that value, and then validate what is right or wrong. We do this through establishing the empirical feedback loop, and so in the book we look at these key three points surrounding vision, value and validation, and more importantly the mindset that you should take up as the Product Owner.

Best Example of a Great Product Owner that You Have Seen or Heard of?
For me, if I have to think about a really great person that represented ‘great’ Product Ownership, I would have to say Steve Jobs does that for me. I say this because even though Steve Jobs had some failures both personally and professionally, he was a pioneer and had such a great understanding of what the product was all about and was determined to see his desired outcome through.
Steve Jobs Was DaringFor example, he fought really hard to make sure that the iPhone only had one button and was so headstrong on having only one button. There have even been stories of him throwing the prototypes against the wall because they had too many buttons; and as extreme as this was and perhaps even arrogant, we can commend him for being bold and brave for his willingness to take risks and not back down. Some may even say that if it was not for his outrageous dedication to developing the iPhone the way that he did, Apple would have most likely gone under. So in this case, there was indeed value in his madness.
A Great Product Owner Can Collaborate EffectivelyAnother important point as to why Steve Jobs is a good representation of what it means to be a great Product Owner was that he was able to generate new ideas with others. Johnny Ive for example played an important role in the development of Apple products and to some extent was his muse. This is because they had a really tight collaboration and were constantly in contact with each other, going on walks, coming up with ideas and trying out new things. This was a very special relationship, particularly for Steve Jobs who did not really have a well earned reputation for being a ‘peoples’ person’ but it surely is noteworthy that when it came to developing and improving Apple products, Steve came to the table and opened his mind to new ideas.
For me, this is a really great characteristic to have as a Product Owner, because in my experience in any successful operation, the Product Owner is able to effectively collaborate and enable others to succeed. Furthermore, like Steve Jobs, a good Product Owner knows when they cannot do it all on their own and thus recognizes the value of alternative ideas and working as a team. And the results spoke for themselves; during that working relationship between Steve and Jony, they were able to triple the value of Apple and their product development.
A Great Product Owner Knows the Product Inside OutAnother impressive quality of Steve Jobs was his ability to get up on a stage, show you something as simple as a pencil, tell you why this is the pencil ever and make you believe it. The ability to do this not only takes research and dedication to knowing your product but it also takes interpersonal skills and confidence in what you are doing. More than this, genuine belief and enthusiasm blends into the mix as well. Product Ownership is therefore more than just exercising authority and being in control, but requires you to be the living embodiment of the product and someone who lives and breathes it through and through.
I can promise you that this will not only lead to high-quality product delivery but will also inspire the rest of your team to respect you and walk in the same light as you. That is what it takes to be a great Product Owner.

The Tension between Agile and Requirement Engineering
my opinion, one of the areas which gets the most misunderstanding is about engineering requirements in Agile and the codification of all the knowledge that surrounds that. For many , their knowledge of Requirement Engineering is that we take all these really great ideas, write them down and put them in a box until half a year later we open the box with that same information with the same understanding. The problem with this, is that in reality it doesn’t really work that way. This is because our language is never context-free and there’s always room for interpretation and since we are continually evolving, our thoughts, knowledge and understanding of things can shift.
For example, I have worked with people who have misunderstood what the requirements were, simply because the comma was not in the right place, and funny as this may seem, the consequences of misunderstandings can be really detrimental to an organisation and team. So even though we became better and better at understanding requirements within the team, we never really solved anything. I think this is partly because team’s often steer away from codifying and writing down all the information that needs to be understood. Instead we will wait for someone else to come along. When teams are not accountable, lack self-organisation and self-responsibility, nothing ever really gets solved.
When I see this kind of issue arising, I would huddle the team together and look at ways in which we could increase our levels of interaction and communication, and then act on it immediately. Then we verify and validate whether this is the right course of action so that we can move onto the next one. This is the foundation of iterative and incremental product development. For me, if a team is able to do this right, you will really change the way that you are able to conduct and adhere to Requirement Engineering so that you can maximise product value to your customers and within the organisation.
You can maximise your product value and quality by:
Putting together a sufficient ‘definition of done.’
Ensuring that your product architecture is up to date.
Making sure interface definitions are up to date after every Sprint.
Assuring that you have a working product and the correct documentation.

Have You Ever Canceled a Sprint, and Why?
Essentially, Sprint in Scrum methodology is a time-boxed, focused development iteration that serves as the fundamental building block of the Agile development process. It usually occurs on a fixed-duration period, typically lasting two to four weeks, during which a cross-functional team collaboratively works to complete a set of prioritized user stories or tasks. In the 22 years that I have been doing Scrum, I have only ever canceled a Sprint twice. And so in my opinion, the only good reason to ever cancel a Sprint is if the Sprint goal becomes obsolete.
In the first case where I canceled a Sprint, the whole product was canceled because they were afraid of potential litigation and because the other company was bringing in lawyers, and so we decided to rather pull the plug before things worsened. The second case was when we discovered an actual Sprint and Architectural nightmare; we realized that anything we do right now is superfluous at that point and so it would be better if we just stopped right there and then, and went back to the start.
Canceling a Sprint is not something you should do in Scrum and is generally discouraged due to its potential negative impact on the team’s productivity, morale, and the overall rhythm of the development process.
If you want to learn more about how you could avoid canceling a Sprint, get in touch with Ralph!

What Must a Product Owner Do to Earn a Team’s Respect?
For me, being a Product Owner is like being the living representation of the product. I say this because the Product Owner is like the beacon of the product; guiding the way and guiding the path every single day. More than this, they represent the division of the product again and again and where the medium marks lies in terms of meeting product standards and quality. As a Product Owner, you are always balancing between meeting Product Delivery, maintaining peace with the Stakeholders and yet still fostering a culture of innovation and collaboration with the rest of the team through continual discussions and feedback looping with the Developers; hear them out on their ideas and compromise where you can. However you should also maintain a degree of inflexibility in terms of the product standards. With that being said, I’d have to say that if a Product Owner wants to earn the respect of their team and keep it, they need to find the balance between being a good leader and satisfying the needs of their team.
A Good Product Owner Is Stern When They Need To Be
Being stern as a product owner is essential for ensuring the successful development and delivery of a product. A firm and assertive approach helps maintain a clear and focused direction throughout the product’s lifecycle. As the bridge between Stakeholders, Development teams, and end-users, a stern Product Owner can effectively communicate and enforce priorities, making certain that the product aligns with the overall business goals and user needs. This approach also aids in managing scope creep, preventing constant changes that can lead to delays and confusion. Moreover, being resolute in decision-making instills confidence and trust among team members, encouraging accountability and fostering a sense of purpose. While sternness is important, it should be balanced with openness to feedback and adaptability to changes that genuinely enhance the product. Ultimately, a determined Product Owner drives the team towards excellence by maintaining a steady course and ensuring that the end result meets or exceeds expectations.
A Good Product Owner Knows When to Admit They are Wrong and Welcome New Ideas
Accepting when you’re wrong is a crucial trait for a Product Owner, as it demonstrates humility, transparency, and a commitment to delivering the best possible product. Acknowledging mistakes fosters an environment of open communication and trust among team members and Stakeholders. It also allows for quicker identification and resolution of issues, preventing potential setbacks or misunderstandings down the line. When a Product Owner admits their errors, it encourages a culture of learning and improvement within the team, setting an example that mistakes are opportunities for growth rather than sources of blame. This humility also strengthens relationships with Stakeholders, as they see a Product Owner who values their input and is dedicated to making things right.
A Truly Great Product Will Leave You Inspired
Last but not least, one of the qualities in a Product Owner that I have always aspired to in my professional career is to be a leader who inspires; which takes me back to my junior days at school. I had a really great math teacher with a really strong personality; he was excellent at explaining new concepts and always communicated his expectations clearly. However when we ran into trouble, nobody felt ashamed or shy to ask for clarification. This is because instead of shaming incorrect answers or questions, he used those questions as an opportunity to explain why we were going wrong in some areas and showed us how to arrive at the correct answer. In addition he encouraged the sharing of new ideas or ways of working out sums, which really helped to create an environment where we felt we were not just ‘parrot learning’ but instead active participants in the learning process.
For me, these are qualities one should aspire towards as a Product Owner. Because at the end of the day, you are only as strong as your weakest link and let’s be real – great things rarely happen in isolation. So if you want to be respected as a Product Owner: include them in decisions, make them feel that their ideas matter and facilitate opportunities for collaboration, feedback and innovation.

Why is Communication Such an Important Skill for a PO to Master?
In my experience, when working in Agile, communication is sometimes heavily underestimated and I think this is a problem. Communication is such an important skill for a Product Owner because in this role you are ultimately the living beacon and the representation of the grand ideas that you and your team have behind your product.
So if you are excited and are able to spread this excitement to other people and see the same solutions or ideas that you have then they will follow you, and will work hard for you. Therefore as a good Product Owner, you should be good at storytelling, inspiring others and engaging with people.
The impact of effective communication skills as a Product Owner are:
Increased employee engagement.
Mitigation of conflict.
Improves productivity.
Enhances client relations.
Strengthens team building.

Hardest Part of Ordering a Product Backlog Effectively?
A Product Backlog serves as the dynamic roadmap that guides the development of a product, encapsulating a comprehensive and prioritized list of features, enhancements, and tasks. Essentially acting as a living document, the backlog is a pivotal tool within the Agile framework, enabling cross-functional teams to collaboratively plan, refine, and adjust the course of product development. As the product evolves, the backlog evolves with it, fostering adaptability and responsiveness in the development process.
So, in my opinion there are two ways that you can think about the hardest part of ordering the Product Backlog; the first way you can look at it is to see it from the project plan perspective which represents the Product Backlog items. Ordering the items of the Product Backlog can be incredibly difficult because you have to think about many factors but on the other hand if you approach it incrementally and iteratively then ordering the Product Backlog is not an issue. This is because when you approach it from this perspective, you always think about what’s the next Sprint to achieve and what’s valuable.
And once you start working in this, learning will become an autonomous part of the process. And so essentially the Product Backlog will become smaller and smaller as you are driven more by goals and less by a project plan.

What is the Hardest Concept to grasp in Product Ownership?
For me, the hardest concept to grasp in Product Ownership is defining and achieving a workable Product Increment. An Increment is a forward step towards a goal or vision, and the Product Increment is the summation of all the backlog items finished during the Sprint and also the previously completed Sprints, which by the end of each Sprint, should be a working product that moves into the production phase to go live. Now having an actionable and working Product Increment is non-negotiable and should always be aimed at progress.
So let’s say, you are experiencing a lot of pressure to deliver something and the Developers are not where they need to be yet; nobody really understands the technology or are in control of it and it is not 100% reliable. There may also be some small minor issues here and there with a lot of room for improvement. As unfortunate as this way be, it does not mean that you can not show it in the Sprint Review. Yes, maybe people won’t be applauding you with a “wow, that’s great” but they will surely be giving feedback and possibly even answering some questions surrounding the development of the product.
Definition the Product IncrementA big part of having a Product Increment is being able to measure its value and quality. This means you will need to define what you mean by your project and define a set of criteria of standards that you can use to evaluate how well the Product Increment can meet the expectations of the Stakeholders and the Users.
This can be based on a variety of factors such as:
Business goals.
User needs.
Technical requirements.
Usability.

Things Nobody Tells You About Product Ownership – Part 2
What is sometimes misunderstood is that there are layers in effective Agile management and Product Ownership. For instance there is the Product Manager, someone above the Product Manager and then at the bottom, there is the Product Owner. So as a Product Owner, you are essentially a Product Manager with an Agile thinking frame of mind.
But something that nobody will tell you about Product Ownership is how often you will likely refer back to traditional Product Management approaches and methodologies. The only key difference now is that you are working in Agile, and we do things a little bit differently.
Some of the key differences between Product Managers and Product Owners are:
Product Manager Product Owner The role looks at the big picture with a long-term project in mind. The role looks at the smaller and finer details that are more short-term focused. Focuses on the vision of the product. Makes the product vision into an actionable backlog of incremental items. Emphasizes customer understanding. Focuses on customers’ needs. Prioritizes features. Prioritizes development of teams. Focus is on Product Roadmap. Focus is on Backlog, epic and user stories.
However with all these differences aside, both roles can learn so much from one another. This is because both Product Managers and Product Owners are two roles with one goal: to build and improve a product that helps solve customers’ problems. So instead of dividing these roles, it is recommended that by synergising these two roles we can achieve a more efficient workflow, leading to faster results.

Vision Versus Mission?
In Agile ways of working, you’ll often hear conversations about having a vision and having a mission. But what is the difference? For me personally, a vision is a long term objective that is something we want to achieve; it might take years, it might months and may never actually be achievable. However striving for it is really valuable and still a great goal to work towards.
Having a mission on the other hand looks more at “what are we doing now?” It compels us to question what our current state is telling us to do so that we can move forward towards our vision. What I really like about missions is that they are really narrative driven; meaning that it requires a great deal of introspection on what is achievable within our available competencies and resource availability.
So in summary, a good way to look at the difference is to see it as balance; the vision is the idea and the mission surrounds the actions that need to happen in order to achieve that vision – compelling us to take action.
If you’d like to learn more about how to strike a balance between having a vision and a mission, then get in touch with Ralph today!
