In karate there is an image that’s used to define the position of perfect readiness: “mind like water.” Imagine throwing a pebble into a still pond. How does the water respond? The answer is, totally appropriately to the force and mass of the input; then it returns to calm. It doesn’t overreact or underreact.
Your conscious mind, like the computer screen, is a focusing tool, not a storage place. You can think about only two or three things at once. But the incomplete items are still being stored in the short-term-memory space. And as with RAM, there’s limited capacity; there’s only so much stuff you can store in there and still have that part of your brain function at a high level.
That’s why the rewards to be gained from implementing this whole process are exponential: the more complete the system is, the more you’ll trust it. And the more you trust it, the more complete you’ll be motivated to keep it. The Weekly Review is a master key to maintaining that standard.
THE KEY INGREDIENTS of relaxed control are (1) clearly defined outcomes (projects) and the next actions required to move them toward closure, and (2) reminders placed in a trusted system that is reviewed regularly. This is what I call horizontal focus.
Here are just some of the benefits of asking why: It defines success. It creates decision-making criteria. It aligns resources. It motivates. It clarifies focus. It expands options.
if you can hang in there and really do the whole capturing process, 100 percent, it will change your experience dramatically and give you an important new reference point for being on top of your work and your world.
The focus on just one thing forces the requisite attention and decision making to get through all your stuff. And if you get interrupted (which is likely), you won’t have countless parts of “in” scattered around outside the tray and out of control again.
Write them on a Someday/Maybe list. Put a reminder of them on your calendar or in a tickler file. It’s fine to decide not to decide about something. You just need a decide-not-to-decide system to get it off your mind.
If you don’t decide now, you’ll still have to decide at some other point, and what this process is designed to do is actually get you to finish the thinking exercise about this item. If you haven’t identified the next physical action required to kick-start it, there will be a psychological gap every time you think about it even vaguely. You’ll tend to resist noticing it, which leads to procrastination.
The rationale for the two-minute rule is that it’s more or less the point where it starts taking longer to store and track an item than to deal with it the first time it’s in your hands—in other words, it’s the efficiency cutoff.
Whether you draw up your Projects list while you’re initially processing your in-tray or after you’ve set up your action lists doesn’t really matter. It just needs to be done at some point, and it must be maintained, as it’s the key driver for reviewing where you are and where you want to be, and to maintain a sense of week-to-week control of your life.
There are seven primary types of things that you’ll want to keep track of and manage from an organizational and operational perspective: A Projects list Project support material Calendar actions and information Next Actions lists A Waiting For list Reference material A Someday/Maybe list
If you put items on your Next Actions lists that really need to go on the calendar, because they have to occur on specific days, then you won’t trust your calendar and you’ll continually have to reassess your action lists.
When the next action on something is up to someone else, you don’t need an action reminder, just a trigger about what you’re waiting for and from whom. Your role is to review that list as often as you need to and assess whether you ought to be taking an action, such as checking the status or lighting a fire in some way under the project.
as you receive e-mails that indicate that someone is going to do something you care about tracking, you can drag them over into the @WAITING FOR file.
what seems to work best for many is to copy (“cc” or “bcc”) themselves when they delegate via e-mail, and then to put that copy into their “@WAITING FOR” folder.
Distributing action triggers in a folder, on lists, and/or in an e-mail system is perfectly OK, as long as you review all of the categories to which you’ve entrusted your triggers equally, as required.
the Weekly Review is the critical success factor for marrying your larger commitments to your day-to-day activities.
How you list projects and subprojects is up to you; just be sure you know where to find all the moving parts and review them as frequently as needed to keep them off your mind.
You’ll also want to clear out many of your notes once they become inactive, unreal, or redundant, to keep the whole system from catching the “stale” virus.
If you acknowledge the power of the imagination to foster changes in perception and performance, it’s easy to see how having a Someday/Maybe list out in front of your conscious mind could potentially add many wonderful adventures to your life and work. We’re likely to seize opportunities when they arise if we’ve already identified and captured them as a possibility.
Checklists provide the micro version of that macro observation: whenever you have to think about anything, either because of some regularity of a refreshed view (“At the end of every calendar year, I want/need to . . .”) or a specific situation that requires more detail than you can easily recall (“Before I deliver a seminar, I need to . . .”),
Capability and willingness to instantly make a checklist, accessible and used when needed, is a core component of high-performance self-management.
This doesn’t necessarily mean you will be doing anything on those lists; you’ll just evaluate them against the flow of other work coming at you to ensure that you make the best choices about what to deal with.
It’s going through the steps of workflow management—capturing, clarifying, organizing, and reviewing all your outstanding commitments, intentions, and inclinations—until you can honestly say, “I absolutely know right now everything I’m not doing but could be doing if I decided to.”
Get the “in” areas of e-mails, texts, and voice mails to zero. Be ruthless with yourself, processing all notes and thoughts relative to interactions, projects, new initiatives, and input that have come your way since your last download, and purging those not needed.
Empty Your Head Put into writing or text (in appropriate categories) any new projects, action items, waiting-fors, someday/maybes, and so forth that you haven’t yet captured and clarified.
Many times I’ve been moving so fast I haven’t had a chance to mark off many completed items on my list, much less figure out what to do next. This is the time to do that.
Grab every “Oh! That reminds me . . . !” with its associated actions. You will likely notice meetings and events that you attended, which trigger thoughts of what to do next about the content.
Look at further calendar entries (long- and short-term). Capture actions about projects and preparations required for upcoming events.
Remember that you make your action choices based on the following four criteria, in order: Context Time available Energy available Priority
if you have ten minutes before that next meeting, find a ten-minute thing to do. If your lists have only the big or important things on them, no item listed may be possible to handle in a ten-minute period—especially if they are missing next-action reminders. If you’re going to have to do those shorter action things anyway, the most productive way to get them done is to utilize the little “weird time” windows that occur throughout the day.
This is one of the best reasons for having very clean edges to your personal management system: it makes it easy to continue doing productive activity when you’re not in top form. If you’re in a low-energy mode and your reading material is disorganized, your receipts are all over the place, your filing system is chaotic, and your in-tray is dysfunctional, it just seems like too much work to find and organize the tasks at hand, so you simply avoid doing anything at all and then you feel even worse.
People often complain about the interruptions that prevent them from doing their work. But interruptions are unavoidable in life. When you become elegant at dispatching what’s coming in and are organized enough to take advantage of “weird time” windows that show up, you can switch between one task and the other rapidly.
Taking the inventory of your current work at all levels will automatically produce greater focus, alignment, and sense of priorities.
For most of the people we coach, it takes ten to fifteen hours of capturing, clarifying, and organizing to get to the point of trusting the thoroughness of their inventory.

that’s often what happens with so many things for so many people. We glance at the project, and some part of us thinks, “I don’t quite have all the pieces between here and there.” We know something is missing, but we’re not sure what it is, so we quit.
learning to ask, “Why are we doing this?” and “What will it look like when it’s done successfully?” and to apply the answers at the day-to-day, operational level—that will create profound results.
Simply identifying all open loops and moving them from memory to an external mind while systematically identifying concrete and doable next actions is a pure exercise in self-control and directedness.
Making time for the Weekly Review, if it’s not been instituted as a habit, can be a daunting challenge. All of that begins to result in a personal system that is incomplete and out of date—you’ll no longer be able to trust your lists to give you the whole picture, and because the system is not really relieving pressure, you’ll conclude it’s not worth keeping up with anymore, and you might as well take it back into your head.
