People don’t rise from nothing. We do owe something to parentage and patronage. The people who stand before kings may look like they did it all by themselves. But in fact they are invariably the beneficiaries of hidden advantages and extraordinary opportunities and cultural legacies that allow them to learn and work hard and make sense of the world in ways others cannot. Do you see the consequences of the way we have chosen to think about success? Because we so profoundly personalize success, we miss opportunities to lift others onto the top rung. We make rules that frustrate achievement. We prematurely write off people as failures. We are too much in awe of those who succeed and far too dismissive of those who fail. And, most of all, we become much too passive. We overlook just how large a role we all play—and by “we” I mean society—in determining who makes it and who doesn’t.

We could easily take control of the machinery of achievement, in other words—not just in sports but, as we will see, in other more consequential areas as well. But we don’t. And why? Because we cling to the idea that success is a simple function of individual merit and that the world in which we all grow up and the rules we choose to write as a society don’t matter at all.

Achievement is talent plus preparation. The problem with this view is that the closer psychologists look at the careers of the gifted, the smaller the role innate talent seems to play and the bigger the role preparation seems to play.

Their research suggests that once a musician has enough ability to get into a top music school, the thing that distinguishes one performer from another is how hard he or she works. That’s it. The other interesting thing about that ten thousand hours, of course, is that ten thousand hours is an enormous amount of time. It’s all but impossible to reach that number all by yourself by the time you’re a young adult. You have to have parents who encourage and support you. You can’t be poor, because if you have to hold down a part-time job on the side to help make ends meet, there won’t be time left in the day to practice enough. But what truly distinguishes their histories is not their extraordinary talent but their extraordinary opportunities. The Beatles, for the most random of reasons, got invited to go to Hamburg. Without Hamburg, the Beatles might well have taken a different path. “I was very lucky,” Bill Gates said at the beginning of our interview. “practical intelligence.” To Sternberg, practical intelligence includes things like “knowing what to say to whom, knowing when to say it, and knowing how to say it for maximum effect.” It is procedural: it is about knowing how to do something without necessarily knowing why you know it or being able to explain it. It’s practical in nature: that is, it’s not knowledge for its own sake. It’s knowledge that helps you read situations correctly and get what you want. And, critically, it is a kind of intelligence separate from the sort of analytical ability measured by IQ.

But social savvy is knowledge. It’s a set of skills that have to be learned. It has to come from somewhere, and the place where we seem to get these kinds of attitudes and skills is from our families.

They persist, generation after generation, virtually intact, even as the economic and social and demographic conditions that spawned them have vanished, and they play such a role in directing attitudes and behavior that we cannot make sense of our world without them.

We sometimes think of being good at mathematics as an innate ability. You either have “it” or you don’t. But to Schoenfeld, it’s not so much ability as attitude. You master mathematics if you are willing to try. That’s what Schoenfeld attempts to teach his students. Success is a function of persistence and doggedness and the willingness to work hard for twenty-two minutes to make sense of something that most people would give up on after thirty seconds.

But in Western agriculture, the opposite is true. Unless a wheat- or cornfield is left fallow every few years, the soil becomes exhausted. Every winter, fields are empty. The hard labor of spring planting and fall harvesting is followed, like clockwork, by the slower pace of summer and winter. This is the logic the reformers applied to the cultivation of young minds. The lesson here is very simple. But it is striking how often it is overlooked. We are so caught in the myths of the best and the brightest and the self-made that we think outliers spring naturally from the earth.

Superstar lawyers and math whizzes and software entrepreneurs appear at first blush to lie outside ordinary experience. But they don’t. They are products of history and community, of opportunity and legacy. Their success is not exceptional or mysterious. It is grounded in a web of advantages and inheritances, some deserved, some not, some earned, some just plain lucky—but all critical to making them who they are. In the case of Outliers, the book grew out of a frustration I found myself having with the way we explain the careers of really successful people. You know how you hear someone say of Bill Gates or some rock star or some other outlier “They’re really smart” or “They’re really ambitious”? Well, I know lots of people who are really smart and really ambitious, and they aren’t worth 60 billion dollars. It struck me that our understanding of success was really crude—and there was an opportunity to dig down and come up with a better set of explanations.

What I came to realize in writing Outliers, though, is that we’ve been far too focused on the individual—on describing the characteristics and habits and personality traits of those who get furthest ahead in the world. And that’s the problem, because in order to understand outliers I think you have to look around them—at their culture and community and family and generation. We’ve been looking at tall trees, and I think we should have been looking at the forest.
